Yes—but the viral headline needs an important correction. JPMorgan’s COiN system analyzed commercial-credit agreements in seconds, while the “360,000 hours” figure described the estimated annual human effort previously required for that narrow contract-review workflow. It was not an AI completing all kinds of finance work, making lending decisions, or replacing lawyers wholesale.
The 360,000-hour claim is real—but easy to misunderstand
JPMorgan did introduce an AI system that could analyze commercial-credit agreements in seconds. But it did not perform 360,000 hours of broad “finance work” in one burst, make lending decisions, or replace an army of lawyers. The figure described the bank’s estimated annual human workload for a narrow, repetitive contract-review process that its system automated.

The system was called COiN, short for Contract Intelligence. JPMorgan introduced it in 2016, and the story became widely known in 2017. The bank said COiN could extract roughly 150 contractual attributes and clauses from approximately 12,000 commercial-credit agreements—work that had previously consumed as many as 360,000 hours of lawyer and loan-officer time each year. JPMorgan’s 2016 annual report and Bloomberg’s contemporary report are the key sources for those figures.

Commercial-credit agreements contain provisions that loan-servicing teams need to locate and interpret repeatedly. Examples might include contractual restrictions, reporting requirements, financial covenants, or other terms that affect how a loan is administered. Before COiN, lawyers and loan officers reviewed the agreements and entered relevant information into structured systems.
JPMorgan reported three important numbers:
| Reported figure | What it describes |
|---|---|
| Approximately 12,000 | Commercial-credit agreements handled annually |
| Approximately 150 | Relevant attributes and clauses extracted from each agreement |
| As many as 360,000 hours | The estimated annual human effort involved in the manual process |
Dividing 360,000 hours by 12,000 agreements implies about 30 hours per agreement. That is a useful way to understand the scale, but it is a mathematical implication—not a separately disclosed average or an independently audited labor study. JPMorgan’s wording described the figure as “as many as” 360,000 hours, so it should be treated as a company-reported estimate.
Another useful comparison: 360,000 hours equals roughly 41 years of continuous labor. But this does not mean COiN literally compressed 41 years of work into one simultaneous operation. It means a machine processed a defined set of documents far faster than the aggregate human workflow could.

The publicly described workflow was substantially narrower than the viral headline suggests:
- Commercial-credit agreements entered the system.
- COiN analyzed the documents’ language and structure.
- It identified recurring clauses and relevant contractual information.
- It extracted that information into a standardized set of attributes.
- The structured results supported downstream loan-servicing work.
- Human staff could focus on exceptions, interpretation, and higher-value tasks.
JPMorgan described COiN as using unsupervised machine learning. A Harvard Business School case study also describes image recognition and unsupervised learning being used to identify and categorize repeated clauses, while noting that JPMorgan kept the proprietary technical details private.
That means the public record does not establish the system’s precise model architecture, training corpus, confidence thresholds, latency for each document, precision and recall, or detailed human-review process. Claims about a particular OCR pipeline, neural-network design, clause-library size, or near-perfect accuracy go beyond the available evidence.
Why could a machine do the work in seconds?
A human reviewer may need to read a long agreement, locate provisions expressed in different ways, interpret their meaning, compare them with a required schema, and enter the results into another system. The process is valuable, but it is repetitive and time-consuming.
A specialized document-analysis system can search large amounts of text computationally, recognize recurring patterns, classify provisions, and produce structured output consistently. It does not need to read in the same sequential way as a person, take breaks, or manually retype every result.

The speed advantage came from four characteristics of the task:
- Defined outputs: the bank knew which attributes and clauses it wanted.
- Recurring patterns: commercial-credit agreements share enough structure for classification to be practical.
- High volume: even modest savings per agreement become significant across 12,000 documents.
- Computational scale: software can scan and compare text far faster than people can manually review it.
This was task specialization, not general intelligence. COiN was not “thinking like a lawyer” across every possible legal question. It was performing a bounded extraction and classification job.
Did COiN replace lawyers?
The available evidence supports a more limited conclusion: COiN automated part of lawyers’ and loan officers’ repetitive workload. It does not show that JPMorgan eliminated all legal review or that the system could independently practice law.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
COiN was not publicly described as negotiating contracts, deciding whether to approve loans, assessing a borrower’s overall creditworthiness, resolving novel legal disputes, or determining the commercial meaning of an agreement in every context.
Bloomberg reported that JPMorgan executives framed automation as a way to free employees for higher-value work. That is consistent with augmentation or redeployment, but it is not proof that every affected role remained unchanged—or that specific jobs were or were not eliminated. The evidence does not justify turning “time saved” into “jobs eliminated.”
Was COiN better than humans?
JPMorgan and Bloomberg reported that the software was less error-prone than the manual process. JPMorgan also said approximately 80% of loan-servicing errors were caused by contract-interpretation errors. Those are important claims, but they are bank-reported figures rather than the results of a public, independent accuracy benchmark.
It would therefore be inaccurate to say that COiN was categorically “smarter than lawyers.” A fairer description is that a specialized system could perform a repetitive extraction task more quickly and, according to JPMorgan, with fewer errors in that workflow.
Automation can also introduce different failure modes. A human may make an isolated transcription mistake; a model may apply the same mistaken interpretation across thousands of documents. The relevant question is not whether the machine is perfect, but whether the complete human-machine process produces acceptable results with appropriate controls.

What could still go wrong?
A COiN-like system can be highly useful while remaining dependent on human oversight. Potential problems include:
- Ambiguous or novel language: an unfamiliar clause may not resemble the patterns in the system’s training material.
- Context dependence: the meaning of one provision may depend on definitions, schedules, amendments, or exceptions elsewhere in the agreement.
- Document-quality problems: poor scans, handwritten changes, unusual formatting, or missing pages can undermine extraction.
- False negatives: the system may fail to flag a provision that should receive attention.
- False positives: excessive alerts can increase review queues and reduce the practical benefit of automation.
- Model drift: contract language, products, regulations, and business practices can change over time.
- Privacy and cybersecurity exposure: loan agreements contain confidential financial and commercial information.
- Limited explainability: reviewers may need to understand why a clause was classified in a particular way.
- Human overconfidence: staff may accept extracted results without checking the original document.
For high-consequence work, “human in the loop” should mean more than placing a person somewhere in the process. Reviewers need access to the source passage, clear escalation rules, appropriate expertise, and enough time to challenge the output.
Why commercial-credit agreements were a good automation target
The best automation opportunities are not necessarily the most intellectually impressive tasks. They are often tasks with predictable inputs, repeatable decisions, measurable outputs, and enough volume to justify implementation.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Commercial-credit agreements fit that pattern. The work involved many documents, recurring provisions, and a defined list of fields to extract. That makes it easier to validate a system against expert-reviewed examples.
By contrast, a bespoke merger agreement may contain unusual language, heavily negotiated provisions, and relationships among clauses that cannot be reduced safely to a fixed extraction template. The Harvard case study contrasts routine contract analysis with more variable legal work, where human judgment remains harder to automate.
A practical rule is:
| More suitable for automation | More dependent on human judgment |
|---|---|
| Repeated agreements and stable formats | One-off or highly negotiated documents |
| Clearly defined fields, labels, and flags | Open-ended legal or commercial interpretation |
| Routine comparison and data entry | Novel, disputed, or high-impact decisions |
| Large volumes with measurable error costs | Rare cases where mistakes are exceptionally costly |
What happened after the original COiN story?
In 2017, Bloomberg reported that JPMorgan planned to explore applications involving credit-default swaps, custody agreements, regulations, and corporate communications. Those were reported plans—not proof that every proposed use reached production.
The original public sources also do not establish whether COiN, under that name and in its original form, is still operating today. It is safer to treat COiN as an important historical example of financial-document automation than to make an unsupported claim about its current status.
JPMorgan’s broader AI strategy has since expanded considerably. Its 2023 shareholder letter reported more than 2,000 AI and machine-learning experts and data scientists, along with more than 400 predictive-AI and machine-learning use cases in production.

Its 2024 annual report separately said the Corporate & Investment Bank had more than 175 AI use cases in production and that AI and machine learning had helped reduce KYC unit costs by nearly 40%. That later KYC claim should not be attributed to COiN.
JPMorgan’s 2025 annual report describes deploying generative AI at enterprise scale, with emphasis on governed data, security, and controls. This is a much broader stage of development than the original COiN use case.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.COiN was not modern generative AI
COiN predates the current generative-AI boom. The publicly disclosed technology was machine learning for document analysis, extraction, and categorization. It was not a ChatGPT-style system designed to generate free-form answers, draft content, or carry on a general conversation.
The distinction matters:
- COiN-style automation: identify and classify known types of information, then place the results into structured fields.
- Generative AI: produce new text, summaries, classifications, or other content from a prompt and supporting context.
Generative AI can be useful for summarization and information extraction, but it brings additional risks, including hallucinations, inconsistent answers, sensitive-data exposure, limited explainability, and inappropriate autonomous actions. FINRA’s 2026 oversight report highlights these concerns and emphasizes testing, monitoring, documentation, governance, and human review.
COiN should therefore be understood as an early example of a principle that remains current: narrow, well-defined automation can deliver enormous value without possessing general intelligence.
How a finance organization should approach similar automation
A bank, lender, insurer, or financial-services company considering a COiN-like system should begin with the workflow—not the model.
- Define the task precisely. Specify the documents, fields, clauses, decisions, and exceptions in scope.
- Measure the baseline. Record human hours, turnaround time, error rates, rework, escalation rates, and the cost of missed provisions.
- Assess document variation. Test differences in formats, jurisdictions, languages, amendments, scans, and product types.
- Set confidence and escalation rules. Uncertain, novel, incomplete, or high-impact cases should go to qualified reviewers.
- Validate against expert-reviewed samples. Measure both missed items and unnecessary alerts; overall accuracy alone is not enough.
- Preserve an audit trail. Retain the original document, extracted result, model version, confidence information, reviewer decision, and relevant timestamps.
- Protect sensitive data. Establish data-residency, access, retention, encryption, vendor, and incident-response requirements.
- Monitor after launch. Watch for changed contract language, product changes, regulatory developments, drift, and unexpected error patterns.
- Define safe failure behavior. When the system cannot determine an answer reliably, it should escalate rather than invent one.
This governance approach aligns with the NIST AI Risk Management Framework, which emphasizes validity, reliability, limitations, accountability, transparency, monitoring, and safe failure.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsIn many financial workflows, the strongest design is hybrid: automate extraction, routine comparisons, and low-risk categorization; route uncertain or unusual cases to qualified people; and require human approval before consequential action.

What types of finance work are easiest to automate?
Tasks resembling COiN are usually stronger candidates than open-ended professional judgment. Examples include document intake, field extraction, duplicate detection, standard-form comparison, reconciliation, routine compliance screening, and workflow routing—provided the organization can define acceptable error levels and review exceptions.
Automation is more difficult when the work involves novel facts, ambiguous rules, negotiation, conflicting objectives, or decisions that materially affect customers or counterparties. In those settings, technology can still assist with research and preparation, but the control framework must be stronger and human accountability clearer.
The lasting lesson of the 360,000-hour story
The headline was directionally right about the productivity potential and wrong if read literally. COiN did not demonstrate that an autonomous AI could perform every kind of finance or legal work. It demonstrated that a specialized machine-learning system could compress a large, repetitive contract-review workload into much faster document processing.
Recommended Free Tools
The most important question is not whether AI can replace a profession. It is whether a specific workflow has stable inputs, defined outputs, measurable quality, and a safe way to handle exceptions. When those conditions exist, automation can save substantial time. When they do not, speed can simply make mistakes happen faster.
Frequently Asked Questions
Was COiN generative AI?
No. COiN was publicly described as an unsupervised machine-learning system for document analysis, extraction, and classification. It was not a modern ChatGPT-style generative-AI chatbot.
Did COiN replace lawyers?
No evidence supports that conclusion. COiN automated repetitive contract extraction and classification, while legal professionals remained important for ambiguous, novel, contextual, and consequential judgments.
Did the AI process 360,000 hours of work at once?
No. The 360,000-hour figure was JPMorgan’s estimated annual human workload across approximately 12,000 agreements. It was not one 360,000-hour assignment completed simultaneously by the system.
Is COiN still being used?
The public sources establish COiN as a historical JPMorgan project but do not establish whether the original system is still operating under that name today. JPMorgan’s broader AI program has since expanded substantially.
What finance work is easiest to automate?
Repetitive, high-volume tasks with stable documents and clearly defined outputs are generally the best candidates. Examples include field extraction, document comparison, reconciliation, routine screening, and workflow routing, with human escalation for uncertain cases.
The Bottom Line
Bottom line: COiN automated a narrow commercial-credit contract-review process. JPMorgan reported that work equivalent to as many as 360,000 human hours per year could be handled in seconds, but the claim referred to aggregate annual labor—not one universal AI operation—and did not mean lawyers or financial judgment were eliminated.
