Leaders reduce IT team stress most effectively by identifying the work conditions driving it and changing those conditions—not by relying on resilience training or wellness activities alone. Start with a structured assessment of workload, deadlines, role clarity, control, relationships, fairness and support; involve employees, act on the findings, and check whether the changes improve day-to-day work.
Why burnout prevention starts with work conditions
Burnout is associated with chronic workplace stress and adverse psychosocial conditions. It is not simply an individual failure to cope. Common workplace risks include sustained excessive demands, tight deadlines, low control, role conflict or ambiguity, unpredictable work, unfair treatment, weak support, harassment and unsupportive management. These are general workplace risk factors; they do not establish a particular burnout rate for IT workers or mean every IT team faces the same problems.
That distinction matters for leaders: personal coping support can help someone manage strain, but it cannot by itself resolve a workload that is consistently unmanageable or unclear priorities that keep changing. Prevention should address the work as well as support the people doing it.
Assess the stressors your team actually faces
Begin with a systematic psychosocial risk assessment rather than choosing a generic wellbeing activity and assuming it will address the problem. The European Agency for Safety and Health at Work describes risk assessment and intervention as an ongoing process: identify relevant risks, decide what action is needed, and revisit the assessment as conditions change. Gather input from employees through conversations, surveys or other appropriate channels. Make it possible to raise concerns safely, and look for patterns across roles and workloads rather than treating each report as an isolated personal issue. Consider:
- Workload and pace: Is the volume or urgency of work sustainable over time? Are interruptions or on-call duties making focused work difficult?
- Deadlines and predictability: Are delivery dates realistic, and do priorities or schedules change with little notice?
- Role clarity: Do people understand ownership, expectations and how success is judged? Are conflicting requests coming from different stakeholders?
- Autonomy and participation: Can employees influence how work is done and contribute to decisions that affect their work?
- Relationships, fairness and support: Do people have the help they need? Are workloads, recognition and decisions perceived as fair? Are harassment or poor conduct addressed?
- Work-life boundaries: Can staff disconnect, take leave and recover, or do demands regularly spill into personal time?
Use the findings to identify which conditions are creating strain, for whom, and in what circumstances. Guidance from the World Health Organization on mental health at work also frames prevention around workplace interventions that address risks at work, alongside support for workers who need it.

Change the work, not just the wellbeing calendar
Once the assessment points to specific stressors, match action to the cause. The examples below apply general organizational risk guidance to IT work; they are practical options, not findings from a tested IT-specific intervention.
If workload or pace is the problem
Review what the team is expected to deliver, then prioritize and sequence work so urgent requests do not simply accumulate on top of existing commitments. Revisit deadlines and staffing assumptions with the people responsible for delivery. If the work cannot fit available capacity, make the trade-off explicit: adjust scope, timing or resourcing instead of leaving staff to absorb the gap through sustained overwork.

If deadlines or shifting priorities are the problem
Make changes in priority visible and explain what is being paused or moved when new work arrives. Check whether deadlines account for dependencies, maintenance and incident response, not only planned project work. A clear process for deciding what takes precedence can reduce the strain of competing demands.
If unclear roles or low control are the problem
Clarify ownership, goals and decision-making boundaries. Where feasible, give team members more influence over how they complete work and invite them into decisions that affect their responsibilities. Greater clarity and participation can address role conflict while respecting the need for coordination.

If support, fairness or relationships are the problem
Set expectations for respectful conduct, respond to reports of harassment or unfair treatment, and make support routes clear. Encourage cooperation across the team and follow up on concerns rather than asking employees to raise the same issue repeatedly without seeing a response.

Managers shape working conditions through everyday choices about priorities, communication, support and how concerns are handled. Regular one-to-ones and team check-ins can help surface problems early, but listening only helps if leaders respond: clarify what can change, explain constraints honestly and report back on agreed actions.

Management is not a substitute for organizational responsibility, and managers may face psychosocial risks themselves. Make sure they have the authority, time and support to address team problems, and assess their working conditions as part of the same prevention effort. The WHO’s workplace mental health guidance includes organizational interventions and manager training among the approaches to promoting mental health at work.
Pair prevention with individual support
Some employees will need support while workplace changes are underway, or in addition to them. Provide appropriate routes to help and recovery, such as access to relevant workplace support services and the ability to take time to recover when needed. Respect privacy and do not treat a person’s use of support as proof that the underlying work conditions are acceptable.
Individual approaches—such as training intended to help people manage stress—can complement organizational prevention, but should not stand in for fixing excessive demands, poor role clarity or unsupportive management. EU-OSHA’s overview of psychosocial risks and mental health at work distinguishes levels of intervention and notes limitations in comparing intervention studies. Treat these approaches as evidence-informed practices, not guaranteed fixes.
Check whether conditions improve
Set a follow-up point after making changes and return to the same issues raised in the assessment. Use observable signs that relate to the stressor you are trying to change—for example, whether priorities are clearer, deadlines more predictable, ownership understood or workloads more manageable. Ask employees whether the change is helping, and look for unintended effects such as work shifting to another team or role.
