Ford’s EV Shift Changed Engineering Roles—But Didn’t Make Combustion Engineers Universally Expendable

Ford planned fewer European engineering roles as it shifted to EVs, but also said combustion and emissions engineers applied existing skills to new systems. The announcements do not show how every worker fared.

Ford’s move toward electric vehicles did lead the company to plan fewer European engineering roles, explicitly citing electric powertrains and reduced vehicle complexity. But the public evidence does not show that combustion engineers as a group were simply made expendable: Ford also reported that some engineers with internal-combustion and emissions expertise applied their existing skills to EV-related work. The distinction matters when judging the job cuts—and what they mean for workers’ careers and finances.

What Ford’s 2023 engineering plan said

On February 14, 2023, Ford announced plans to reduce its European engineering footprint by 2,800 roles by 2025. It connected the restructuring to the shift to fully electric powertrains and lower vehicle complexity. Ford said approximately 3,400 engineering roles would remain in Europe, focused on vehicle design and development and connected services. Ford’s announcement supports a direct link between electrification and a planned reduction in engineering roles, but it does not identify all affected employees as combustion specialists.

Martin Sander, then general manager of Ford Model e in Europe, said the restructuring would affect “the organizational structure, talent, and skills we will need in the future.” That describes a change in the company’s desired workforce; it is not evidence that every engineer whose specialty involved combustion lost a job.

What happened to combustion-engineering skills?

Ford’s 2024 Integrated Report describes internal upskilling and reskilling as part of the EV transition. It says engineers who had worked on internal-combustion engines and emissions systems were applying modeling and experimental-testing skills to EV battery-safety systems, fuel-cell components, and eMachine manufacturing. Ford’s report is evidence that the company described skill transfer into new technical areas.

It does not quantify how many employees moved to those areas, whether all such transfers were successful, or what happened to every worker affected by the restructuring. The evidence therefore supports neither the claim that combustion expertise became useless nor the claim that retraining protected every combustion engineer’s job. It shows that some existing skills could be applied to EV-related engineering while the overall number and mix of roles changed.

How the later European job-cut plan differs

On November 20, 2024, Ford announced plans to reduce its European workforce by 4,000 positions by the end of 2027, subject to consultation with social partners. The company said the reductions would mainly affect Germany and the UK. It cited passenger-vehicle losses, a weak economic situation, lower-than-expected demand for electric cars, and competitive and regulatory pressures. Ford’s 2024 announcement concerned the broader workforce, not a further count of combustion-engineering jobs.

Announcement Scope and geography Timing Stated context
2023: 2,800 planned reductions European engineering footprint By 2025 Fully electric powertrains and reduced vehicle complexity
2023: approximately 3,400 roles to remain European engineering roles, focused on vehicle design and development and connected services After the planned footprint change Ford’s stated remaining engineering focus
2024: 4,000 planned reductions European workforce; mainly Germany and the UK By the end of 2027, subject to consultation Passenger-vehicle losses, economic weakness, lower-than-expected EV demand, and competitive and regulatory pressures

These are plans announced at different times with different scopes; they should not be added together or treated as a count of combustion engineers. The 2023 figure concerns engineering roles, while the 2024 figure covers the wider workforce.

Ford’s EV strategy did not move in only one direction

In December 2025, Ford said it would rationalize EV manufacturing capacity and its product roadmap, cancel three previously planned EVs, and end production of the current-generation F-150 Lightning. It also described investment in trucks, hybrids, lower-cost EVs, and battery storage. Ford’s strategy update shows a product mix being revised in response to customers and market conditions, rather than a simple, uninterrupted shift away from combustion vehicles.

That revision does not reverse the earlier engineering changes or establish how many combustion engineers Ford employed, retained, or displaced. It does make a one-way narrative—EVs replacing all other powertrain work—an incomplete account of Ford’s stated plans.

What workers and households can take from the announcements

For an employee or household assessing career risk, the key point is that a valuable skill set and a secure position are not the same thing. Ford’s account suggests that modeling and experimental testing could carry over to battery safety, fuel cells, and electric-machine manufacturing. Its restructuring announcements show that transferable skills do not guarantee an individual role will remain available.

  • Separate company-wide plans from individual outcomes. The announced figures do not reveal which specialists were affected or what happened to each employee.
  • Look at the destination skills, not only the old job title. Ford identified several EV-related areas where it said prior engineering skills were being applied, but did not promise that every employee could move into them.
  • Make career and financial plans around uncertainty. The announcements provide no individual severance, retraining, or placement terms. Workers should rely on their own employer communications and applicable agreements when estimating income changes or transition support.
