Bayer’s Three-Pronged Crop Science Strategy After Integrating Monsanto

After buying Monsanto in 2018, Bayer described a Crop Science strategy built on innovation, sustainability and digital transformation. Its later corporate priorities have changed.

After completing its Monsanto acquisition in June 2018, Bayer framed its Crop Science strategy around three elements: innovation, sustainability, and digital transformation. The idea was to connect seeds and traits, crop protection, and digital farming tools into more tailored offers for farmers. That was an acquisition-era strategy for Crop Science—not a description of Bayer’s current corporate priorities.

What Bayer meant by a three-pronged strategy

Bayer’s 2018 Annual Report stated: “Our strategy is based on three key elements: innovation, sustainability and digital transformation.” The statement appeared in the Crop Science discussion, so it refers to the agricultural business rather than the whole company. How the Monsanto integration began

Bayer completed its Monsanto acquisition on June 7, 2018, for US$63 billion including debt. Bayer said the businesses it had agreed to divest to BASF to meet antitrust conditions were sold in August 2018; the vegetable-seed business closed separately on August 16. Those transactions lifted the hold-separate order and allowed integration to begin. Bayer Annual Report 2018

In a June 2018 investor presentation, Bayer described the combination as a global agriculture leader built from complementary crop-protection and seeds-and-traits capabilities, a digital farming platform, and expanded research infrastructure. The three elements of the strategy

Innovation

Bayer presented the combined research and development infrastructure as a way to develop farmer solutions faster and more efficiently, drawing on seeds and traits, crop protection, and digital tools. Sustainability

Bayer placed its agricultural strategy against pressures such as population growth, climate change, and limited natural resources. It said Crop Science supported the sustainable production of healthy, safe, and affordable food. This describes Bayer’s stated rationale; it does not independently establish that every product or outcome met a sustainability standard. Bayer Annual Report 2018

Digital transformation

What the financial targets did—and did not—say

Bayer targeted US$1.2 billion in annual synergies by 2022. That was a forecast announced in 2018, not evidence by itself that the savings were achieved. The same June presentation gave €45.1 billion as pro forma 2017 sales including Monsanto and cited €2.4 billion in R&D investment; both are historical presentation figures, not current company results. Bayer later announced broader group-level ambitions through 2022 at its December 2018 Capital Markets Day: average annual sales growth of about 4%, average annual EBITDA growth before special items of 9%, and average annual free-cash-flow growth of 18%. These were historical targets, not present guidance or reported outcomes. The announcement also described division-level growth and margin objectives and cited innovation, efficiency, portfolio changes, and structural measures as routes to performance improvement. How Bayer’s current priorities differ

Bayer’s current corporate scope is broader than Crop Science. Its 2025 Annual Report describes three divisions: Crop Science, Pharmaceuticals, and Consumer Health. Crop Science covers seeds, traits, crop-protection solutions, and agricultural services; Pharmaceuticals focuses on prescription and specialty therapies; Consumer Health primarily covers nonprescription products. The report gives 2025 group sales of €45,575 million, a figure on a different period and accounting and portfolio basis from the 2018 pro forma sales figure. Bayer Annual Report 2025

Bayer’s current strategy page reflects priorities outlined at its 2024 Capital Markets Day: developing the pharma pipeline, strengthening the financial position, managing litigation, improving Crop Science profitability, and using Dynamic Shared Ownership. Bayer says Crop Science profitability was added to its priorities at the end of 2024. The 2018 innovation-sustainability-digitalization triad is therefore useful historical framing for the Monsanto-era Crop Science plan, but it is not a complete account of current corporate strategy.
