Set sustainable workload expectations by making the work visible, matching it to people’s available time and capabilities, agreeing priorities and trade-offs together, and revisiting the plan as conditions change. The aim is not to divide tasks evenly; it is to agree on achievable outcomes, clear ownership, deadlines, and support without relying on excessive hours or skipped recovery.
What makes a workload sustainable?
Workload is more than the number of tasks assigned. It includes deadlines and timing, interruptions, meetings, concentration, emotional demands, physical effort where relevant, required skills, role clarity, work patterns, and the resources available to do the job.
A sustainable expectation is achievable within agreed working hours and suited to the person’s capacity and skills. The UK Health and Safety Executive’s Management Standards describe demands as needing to be achievable relative to agreed hours, with employees able to indicate when they cannot cope and local systems in place to respond to concerns: HSE Management Standards: Demands. Capacity and responses vary between people, so an equal number of tasks for everyone is not necessarily fair or workable, as Australian government agency Comcare explains in its guidance on addressing work demands.
How do I set realistic expectations for my team?
Use a shared process to identify the actual work, compare it with available capacity, decide what matters most, and document what the team has agreed. Individual conversations help surface concerns and support needs; a team review helps resolve shared deadlines and dependencies.

1. Make the work visible
Ask each person to list recurring duties, active projects, ad hoc requests, administration, and upcoming busy periods. For each item, capture:
- The expected outcome and approximate effort.
- The deadline, cadence, or period when the work will peak.
- Dependencies, skills required, and current owner.
- Meetings, interruptions, and other demands that affect the work.
Cornell University’s Workload Prioritization Process begins with individual workload grids, followed by one-to-ones and a team review. A shared spreadsheet or matrix can serve the same basic purpose if it captures the work and makes decisions visible.
2. Compare demands with capacity and role requirements
Discuss each person’s available working time alongside the complete demands of the role—not just the hours spent on assigned project tasks. Include meetings, interruptions, concentrated work, emotionally demanding duties, and reasonable recovery needs. Consider experience, skills, clarity of responsibilities, autonomy, tools, and other support.
There is no single productive-hours figure or capacity percentage established by the sources cited here. Avoid turning an assumed utilization target into a universal rule: the useful question is whether this particular set of responsibilities can be completed to the agreed standard within the person’s agreed hours and with the resources available.

3. Set priorities, ownership, and boundaries
For each work item, agree what outcome matters, how urgent it is, who owns it, when it is due, and how it supports team goals. Clarify what quality or scope is expected, too; “finish the project” is not a workable expectation if the deadline, deliverable, or acceptable scope is ambiguous.
When work is paused or slowed, set a date or condition to reassess it. Cornell’s process explicitly prompts teams to make priority decisions and establish restart or reassessment points for deferred work.
4. Agree the plan with the people doing the work
Use one-to-ones to discuss individual capacity, workload concerns, and capability or support needs. Then review the combined plan as a team to resolve dependencies and competing priorities. Record expected outputs, deadlines, owners, scope or quality, available support, and how to escalate a change in assumptions.
Explain what changed and why. Comcare recommends open discussion, clear direction and feedback, employee control where possible, and regular workload conversations. Worker participation is also central to the NIOSH/CDC Burnout Intervention Planning Guide, which considers possible actions at individual, group, leader, organizational, and broader-context levels.

5. Build support and recovery into work design
Plan workable schedules, breaks, training, tools, and access to support as part of the work—not as optional extras people must find time for after the plan is full. Anticipate predictable peaks, vary task demands where possible, and do not treat skipped breaks or excessive hours as a normal way to meet commitments. ISO’s overview of psychosocial health at work points to realistic expectations, aligned resources, open dialogue, recovery, and monitoring as practical elements of managing psychosocial risks: ISO: Psychosocial health in the workplace.
What should we deprioritize when new work comes in?
Do not add a new commitment to a full plan without deciding what changes. Ask whether the request aligns with current priorities, whether the team has capacity, and what saying yes would displace. Then make an explicit choice:
- Continue: keep existing work on its agreed timeline.
- Slow: reduce the pace or narrow near-term deliverables.
- Pause: stop work temporarily and set a reassessment or restart point.
- Stop: cancel work that no longer justifies the effort.
- Simplify: reduce scope, polish, or process while preserving the essential outcome.
- Resource: add capacity, tools, training, or help from another team if the work must proceed without displacing existing commitments.
Make the trade-off visible to the person requesting the work and to everyone whose plan changes. If no existing work can move and no additional resources are available, explain that the new request cannot be added on the original terms.
How do I balance my team’s workload?
Balance means a workable distribution of demands, not identical task counts. Compare the whole set of responsibilities across the team: effort, urgency, deadlines, complexity, emotional or physical demands, skills, dependencies, and the support each person has. A person with fewer visible tasks may still carry frequent interruptions or demanding recurring duties.

Where work can be reassigned, check that the receiving person has the skills, authority, and time to own it. Reallocation that merely moves overload to someone else does not solve the problem. If the mismatch is caused by a role, deadline, staffing level, or process, address that source rather than treating the issue as an individual time-management failure.

Use recurring one-to-ones and team planning meetings to ask whether agreed work fits available hours, whether priorities are clear, and what has changed since the last review. Also pay attention to workload patterns and warning signs such as unplanned absences, reduced engagement or performance, rapidly rising hours, stress, or fatigue.
These signs are prompts to discuss demands and possible controls, not a diagnosis of any person. Ask what work, conditions, or support may be contributing, and agree an action—such as changing a deadline, reducing scope, clarifying ownership, or providing resources—then check whether it helps.
Escalate demands you cannot change
If you cannot control the source of excessive demands, Comcare recommends escalating the issue with a description of the demand, its source, the risks and impacts, and practical controls that could help. Keep the team informed about the escalation and what happens next.

How often should workload expectations be reviewed?
Review expectations in regular one-to-ones and team planning meetings, and whenever staffing, priorities, or responsibilities change. A review should answer whether the work still fits capacity, whether dependencies or deadlines have shifted, and whether a previous pause or slowdown should be reassessed. Invite people to raise concerns early rather than waiting until a deadline is missed.
Do you need a workload-management tool?
Not necessarily. A shared matrix or spreadsheet may be enough for a small team if it makes recurring duties, projects, effort, ownership, deadlines, dependencies, and priority changes visible. If you compare tools, assess whether they help the team:
- See work across projects and recurring duties.
- Record effort, capacity, and availability.
- Spot dependencies and possible overload.
- Track priority changes and paused work.
- Give employees access and a way to participate.
- Maintain the system without creating excessive setup work.
Smartsheet offers workload templates and Resource Management as vendor options; that does not establish that a paid platform is necessary for every team. Choose the simplest method that supports shared decisions and regular updates.
