Internal business functions are the major kinds of work an organization needs to meet its goals: setting direction, making or delivering its offering, reaching customers, managing money and supporting its people and systems. They may sit in separate departments, be combined in small teams or be provided by outside specialists. There is no single organization chart that fits every business.

What are the key internal business functions in an organization?

A business function is a broad area of work that provides a distinct capability. It is not necessarily a department: the same responsibility may belong to a dedicated team, be shared across teams or be outsourced. Organizing means dividing work, grouping jobs and assigning responsibilities and authority so the organization can carry out its plans. OpenStax explains organizing as developing a structure for the people, positions, departments and activities within a firm.

A practical introductory map includes the following core functions, though their names and boundaries vary with the organization’s size, industry and structure.

Management and leadership

Management sets direction and goals, makes decisions, allocates resources, establishes policies and coordinates work. Top managers focus on strategy and long-range issues; middle managers turn strategy into plans for parts of the organization; supervisors guide day-to-day work. Management is a coordinating function, not simply another name for every department.

Operations or production

Operations turns inputs—such as people, materials, information and equipment—into products or services. It plans and manages the processes, capacity, quality and delivery needed to meet customer or mission needs. The work may be organized around stages in a production or service process, rather than around traditional departments. OpenStax discusses process-based organizing as one way to group work.

Marketing and sales

Marketing helps an organization understand customers and markets, communicate the value of its offering and generate demand. Sales works to convert prospective demand into transactions and may manage customer relationships. These responsibilities often collaborate closely, but they are not identical: marketing shapes how the organization reaches and serves a market, while sales engages customers in the buying process.

Finance and accounting

Finance plans and monitors the use of money, including budgets, forecasts and funding decisions. Accounting records and reports financial activity, supports payroll and helps maintain accountability. Together, these capabilities help leaders evaluate choices and understand the organization’s financial position. OpenStax describes accounting’s role in providing information for decision-making and control.

Human resources

Human resources (HR) supports the organization’s workforce. Depending on the business, that can include recruiting, employee information, retention, workforce planning and people-related decisions. HR may be a standalone department in a larger organization or a set of responsibilities handled by managers or an external provider.

Information technology and information systems

IT provides and manages technology services, assets and projects. Information systems support the collection, use and sharing of information across the organization. These capabilities affect nearly every function, from customer records and sales reporting to payroll and operations planning, so technology investment needs to support organizational goals.

What other functions might a business have?

As an organization grows or its work becomes more specialized, it may establish additional functional teams. These can also remain embedded in other departments or be handled externally.

  • Supply chain and procurement: source goods and services and coordinate the movement of inputs and products.
  • Customer service: help customers use an offering, resolve problems and share feedback with the organization.
  • Research and development (R&D): explore, develop or improve products, services and processes.
  • Legal and compliance: advise on legal obligations and help the organization meet applicable rules and policies.
  • Facilities: manage workplaces, buildings and related services.
  • Analytics: organize and interpret data to inform operational and strategic decisions.

OpenStax’s overview of functional information systems includes areas such as supply chain, customer service, R&D, IT and analytics alongside core business functions. Which capabilities need dedicated teams depends on the organization’s work.

How do departments work together?

Functions are interdependent. Each may have its own expertise and responsibilities, but delivering an offering usually requires several of them to coordinate. A demand forecast, for example, is useful only if it informs decisions about inventory, staffing, production or service capacity, and cash needs. Marketing and sales provide information about customer demand; operations plans how to fulfill it; HR helps address workforce needs; finance evaluates and funds activity; and IT supports the systems and data they use.

Internal controls also cross functional boundaries. They help clarify who is responsible for work and reduce the risk that transactions or other important processes go unchecked. OpenStax’s discussion of accounting and control describes practices such as documenting transactions, defining responsibilities and separating duties so one person does not control every step of a transaction.

What is the difference between operations, marketing, finance and HR?

The distinction is mainly the work each capability owns. Operations organizes how the product or service is produced and delivered. Marketing and sales focus on understanding, reaching and serving customers. Finance and accounting manage financial planning, records and oversight. HR supports the workforce and people-related decisions. Management coordinates these and other capabilities toward organizational goals; IT and information systems enable their work through technology and information.

In a small business, one person may handle several of these responsibilities. In a larger organization, each may have specialized teams. The functions remain distinguishable even when the org chart combines them.

How do business functions differ from organizational structure?

Functions describe capabilities—the work the organization needs to do. Structure describes how it groups that work and assigns authority. A business can have the same capabilities arranged in different ways. OpenStax identifies several common ways to group work:

No structure is automatically best. When considering a design, leaders can weigh depth of expertise, communication across functions, proximity to customers or products, clarity of accountability, organizational size, range of offerings and geographic spread. A structure that fits a focused business may be less suitable for one with diverse products or operations across regions.
