Open-source software can reduce dependence on a single vendor and give organizations access to rapid innovation. In production, however, “free to use” does not mean free to operate: your team still owns deployment, security response, upgrades, compliance visibility, and long-term maintenance. The six challenges below are an editorial synthesis of recurring operational responsibilities, not a universal ranking.
1. Building enough in-house expertise
Production use requires more than downloading a project. Staff must be able to evaluate it, configure it, integrate it with existing systems, test upgrades, diagnose failures, and support users. The Open Source Initiative’s 2026 State of Open Source summary reports that insufficient in-house OSS expertise can leave organizations unable to remedy deployment or application problems; earlier State of Open Source reporting also identified personnel experience and proficiency as major support concerns.
Before adopting a project, identify the skills it needs and whether those skills exist on the team. If they do not, account for training, hiring, specialist contractors, or commercial support in the operating plan. A community that can answer questions is useful, but it is not a substitute for an accountable person inside your organization.
2. Integrating and deploying the software
Access to source code does not provide a turnkey implementation. Installation, identity integration, data migration, configuration, observability, backup design, release testing, and rollback procedures all require work. The same project may be straightforward in a development environment and difficult to run safely at production scale.

Questions to settle before deployment
- Which team owns architecture, configuration, and production incidents?
- What versions of operating systems, databases, runtimes, and plugins are supported?
- How will the organization test upgrades and restore service if an upgrade fails?
- What response time is required, and who is available outside business hours?
When considering contractors or a vendor-backed distribution, compare response-time commitments, expertise in your exact project and version, coverage for legacy releases, responsibility boundaries, access to upstream fixes, lifecycle cost, and how organizational knowledge will be retained. These are decision criteria, not guarantees of a better outcome.
3. Owning security and vulnerability response
Someone must move each vulnerability from discovery to action: determine whether the organization is affected, identify the exact component and version, assign an owner, prioritize the risk, apply a fix or mitigation, test it, and communicate status. The OSI’s 2026 summary says 20% of surveyed organizations had no specific CVE-response process. It also reports that 39% of large enterprises struggled to meet internal vulnerability-remediation service-level agreements (SLAs). These are survey findings, not a measurement of every company.

What a workable process contains
- Maintain an inventory of direct and transitive dependencies.
- Route alerts to a named team with a documented severity and due-date policy.
- Assess exploitability, exposure, and available mitigations.
- Patch, upgrade, isolate, or otherwise mitigate the affected component.
- Record evidence, exceptions, and residual risk for audit and incident review.
SBOMs (software bills of materials) improve this work by recording components, versions, origins, and licenses. Barry Peddycord III of SAS described them as “situational awareness—they show what’s in your software, where it came from, and what’s vulnerable.” An SBOM improves visibility; it does not itself assign ownership, patch a system, or prove compliance.
4. Keeping up with updates, patches, and production work
Security fixes and routine upgrades compete with planned features, reliability work, and user support. In the 2026 OSI summary, 60% of respondents at enterprises with 5,000 or more employees said they spent at least half their time on maintenance, production issues, and bug fixes rather than feature development. That result describes respondents in that survey group, not a universal staffing ratio.

Teams can reduce surprises with scheduled upgrade windows, automated testing, dependency-update tooling, staged releases, reproducible builds, and documented rollback steps. Automation should remove repetitive work without removing review: humans still need to assess breaking changes, data migrations, and risk.
5. Seeing dependencies, licenses, and compliance obligations
Modern applications can include hundreds or thousands of direct and transitive components. Without an accurate inventory, a team may not know which version is running, where it came from, which license applies, or whether a vulnerability affects a shipped product.

Use an SBOM and maintain it through the build and release process. Track component name, version, origin, license metadata, and the application or service in which each component is used. Compare security tooling on component coverage, direct and transitive-dependency visibility, vulnerability-data freshness, license metadata, build/release integration, and the quality of its remediation workflow.
Visibility is not compliance by itself. License compatibility, attribution, procurement rules, export controls, contractual terms, and sector-specific regulations still require review by the appropriate technical, legal, security, and compliance owners.

6. Managing lifecycle, end-of-life software, and sustainability
Every dependency eventually changes direction: it may be replaced, become unsupported, or receive maintenance from fewer people. The OSI’s 2026 summary reports that 55% of organizations that failed a compliance audit in the previous year had end-of-life open-source software in their stacks. The statistic describes an association; it does not show that EOL software alone caused those audit failures.
Track support dates and upgrade paths when a component enters the stack. Set an exception owner and review date for any unsupported version, and budget migration before an emergency forces it. For critical projects, assess whether the maintainer community has adequate capacity and whether your organization should contribute engineering time, funding, documentation, or shared maintenance. Payment alone cannot guarantee a project’s sustainability.
As Bob Callaway, who leads Google’s Open Source Security Team, put it: “Security and sustainability go hand in hand. A burned-out maintainer is a security risk.” He also emphasized automation for updates, dependency management, and credential rotation. Repeatable workflows, CI pipelines, reproducible builds, and shared maintenance reduce dependence on a single exhausted individual.
A practical operating checklist
- Assign a named owner for every production OSS component and for CVE response.
- Document supported versions, upgrade windows, rollback procedures, and escalation contacts.
- Generate and review SBOMs that include versions, origins, and licenses.
- Automate testing, vulnerability scanning, dependency updates, and credential rotation where appropriate.
- Measure remediation against the organization’s own risk-based SLAs.
- Review EOL dates and migration plans at least as part of routine architecture and compliance reviews.
- Choose internal, contractor, or commercial support by comparing scope, expertise, response commitments, legacy coverage, and total lifecycle cost.
Questions leaders should answer
Before expanding production use, leadership should be able to answer three questions: “Do we have clear ownership and processes for maintaining open source in production over time?” “Are our security and vulnerability workflows aligned with the scale of our OSS footprint?” and “How does open source fit into our broader strategy around vendor risk, compliance, and digital autonomy?” The answers should be visible in staffing plans, inventories, runbooks, budgets, and review dates—not left to individual memory.
