Collaboration can improve results on interdependent tasks, but it also creates coordination costs, can crowd out focused work, and may blur responsibility. The better goal is not less teamwork in every case; it is the right amount for the work.
1. Coordination takes time and effort
Teams need to align schedules, share information, resolve disagreements, and decide who does what. Those activities can help a group deliver a result no person could produce alone, but they consume time and can create stress or conflict. Harvard Business Review contributor Chidiebere Ogbonnaya also identifies dependence and unfair credit as risks that can accompany teamwork; none is inevitable, but each can make collaboration costly when roles and contributions are unclear. Ogbonnaya’s discussion of when teamwork helps employees and when it does not treats these as trade-offs to manage, not proof that teams are inherently harmful.
2. Collaboration can crowd out focused work
Meetings, messages, reviews, and requests for input can fragment time that employees need for individual tasks. Rob Cross, Reb Rebele, and Adam Grant call this “collaborative overload.” In a 2016 Harvard Business Review article, they reported that time managers and employees spent in collaborative activities had risen by 50% or more in data they collected over the preceding two decades. That figure describes the authors’ historical data; it is not a current estimate for every workplace or a measure of how much productivity collaboration caused people to lose. Their central point is that collaboration can expand until it leaves too little room for concentrated work. Read Cross, Rebele, and Grant’s explanation of collaborative overload.
3. Group work can make individual effort less visible
When a task is shared, it may be harder to see who contributed what. That can create an opportunity for social loafing: a person may put in less effort when working collectively than when their individual contribution is more visible. A 2000 peer-reviewed study by J. E. Plaks and E. T. Higgins reported four experiments; its abstract says one experiment found direct evidence of social loafing in a collective-task condition, but not in a coactive condition, where people worked alongside one another without pooling their efforts. This is evidence about particular task conditions, not a basis for assuming that teammates generally shirk. The PubMed record summarizes the study and its findings.

4. More collaboration can slow decisions and weaken agility
Some work benefits from rapid individual judgment or a small number of decision-makers. Requiring a group discussion or approval for every choice can add delay without improving the outcome. Elaine Pulakos and Robert B. Kaiser argue that maximizing teamwork may not deliver the expected results and can undermine organizational agility. Their alternative is to “rightsize” teamwork: involve people when their knowledge or contribution is needed, while preserving room for timely action. Pulakos and Kaiser explain how excessive teamwork can get in the way of agility.
5. Teamwork is only as effective as the conditions around it
Putting people in a group does not, by itself, make them effective. Work needs clear goals and responsibilities, dependable follow-through, and an environment where people can raise concerns. Google’s re:Work summary of its team-effectiveness work says researchers used more than 35 statistical models on hundreds of variables and identified psychological safety, dependability, structure and clarity, meaning, and impact as important team dynamics. These findings describe Google’s analysis, not a universal formula: the summary cautions that factors that were not significant in that analysis may matter in other settings. When teamwork is worth the cost
Teamwork makes the most sense when the work is genuinely interdependent: people need one another’s expertise, inputs, or decisions to produce a shared result. It is less useful as a default for tasks that can be completed independently or that depend on speed and uninterrupted focus. Harvard Business Review’s discussion of teamwork also recognizes that teams can support innovation and strong performance, while J. Richard Hackman describes teamwork as important to organizations adapting to changing circumstances. The issue is not whether teams are good or bad; it is whether the benefits of working together justify the coordination required.

Before adding meetings, approvals, or more people to a project, consider four questions. This is a practical synthesis of the cited sources, not a validated diagnostic instrument.

- How interdependent is the task? If people can complete their parts independently and combine the results easily, ongoing group coordination may add little.
- What is coordination costing? Include time spent aligning, deciding, and resolving conflicts, as well as the focused work displaced by those activities.
- Are individual contributions visible? Clear ownership and deliverables make it easier to recognize effort and follow up when work is not completed.
- How much speed or agility does the work require? Keep decisions with the smallest group that has the necessary information, and bring in others when their input can change the result.
When a team is necessary, define its goal, responsibilities, and decision rights. Google’s findings also suggest paying attention to psychological safety, dependability, and clarity rather than assuming that more collaboration alone will fix team performance.
