5 Essential Steps to Building Positive Client Relationships

Build client trust by understanding each client’s needs, setting realistic expectations, following through, handling concerns well, and using feedback to improve.

Build positive client relationships by understanding what matters to each client, agreeing on how you will work together, delivering reliably, handling problems constructively, and using feedback to improve. These five steps are a practical synthesis—not a universal formula: adapt them to the client, your industry, and your capacity.

1. Learn what matters to the client

Start by finding out what the client needs, what success looks like to them, and how they prefer to work. Do not assume their priorities or communication habits match yours. Ask open questions, listen without interrupting, and clarify anything that is uncertain.

Reflect the key points back in your own words: for example, “It sounds like the deadline matters most, and you want a brief update each Friday. Have I understood that correctly?” This gives the client a chance to correct misunderstandings before they affect the work. Business Victoria also emphasizes curiosity about client needs, respect for their trust, and empathy when expectations are not met: Making a good first impression.

2. Agree on expectations and communication

Turn the initial conversation into a shared plan. Clarify the scope, responsibilities, milestones, next steps, and how changes will be handled. Agree on which channels to use, how often you will check in, and when the client can expect a response. Make the arrangement realistic for both sides rather than promising constant availability.

Choose channels based on the client’s preference and accessibility, urgency, sensitivity and detail, your ability to respond, and whether you need a written record. Email may suit detailed updates; a call may be better for a complex or time-sensitive conversation. Social media, live chat, and online feedback can be useful in some contexts, but they are not automatically right for every client. For sensitive matters, use a channel appropriate to the information and your professional obligations.

Australian Government guidance gives 24 hours as a general rule of thumb for an email turnaround—not a universal service requirement. Set a response window you can consistently meet, and explain what clients should do if something is urgent. The American Bar Association’s 2019 article, drawing on the 2018 Legal Trends Report, reported that 68% of clients expected lawyers to be available outside the office and 59% expected availability outside business hours; 39% of lawyers said working outside business hours negatively affected their personal lives. These figures concern the legal profession and a 2018 report, not current expectations across all industries. They illustrate why it helps to agree on boundaries and availability rather than leave them implicit.

3. Deliver what you promise

Trust grows when clients can rely on your work and your updates. Meet agreed deadlines, provide accurate information, and follow through on the next steps you accepted. If a delay, mistake, or change in scope becomes likely, tell the client early—before they have to chase you.

Explain what has changed, what it means for the work, and what you propose to do next. If the original plan is no longer realistic, agree on a revised timeline or scope instead of allowing expectations to drift. Consistent service does not mean pretending nothing ever goes wrong; it means communicating clearly and taking responsibility for the part you can control.

4. Handle concerns with care

When a client is unhappy, focus first on understanding the problem rather than defending yourself. Let them explain, ask questions to pinpoint what went wrong, and acknowledge the impact. Then state the next action, who is responsible, and when the client will hear from you again.

  1. Listen: Give the client space to describe the issue, and check that you understand it.
  2. Clarify: Separate the immediate concern from any underlying expectation or process breakdown.
  3. Respond: Explain what you can do, who will do it, and the expected timing. Avoid promising a remedy you cannot deliver.
  4. Close the loop: Follow up when promised, confirm what was resolved, and address any remaining concern.

Make it easy for clients to raise concerns and explain how you handle them. Australian Government guidance notes that complaints can reveal problems and that prompt, professional handling can support trust and reputation: Handle customer complaints. NIST’s Baldrige customer guidance likewise emphasizes repeatable ways to listen, measure satisfaction, and resolve complaints quickly and effectively: Customer focus.

5. Ask for feedback and act on it

Do not wait for a client to complain or leave before asking how the working relationship is going. Invite feedback in a conversation, short survey, review request, or another channel that is easy for the client to use. Ask focused questions, such as what is working well, what could be clearer, and what would make the next stage easier.

Look for recurring themes rather than treating every comment as an isolated instruction. When feedback leads to a change, tell clients what you adjusted. That shows their input was heard and can improve service for future work. The Australian Government’s guidance recommends regular communication and using customer information to improve relationships and service.

How often should you communicate with clients?

There is no cadence that fits every client or project. Agree on a rhythm that matches the work: a milestone-based update may be enough for a short engagement, while a complex or changing project may need more frequent check-ins. Set expectations at the start, keep the agreed cadence, and contact the client sooner if a material change or problem arises. Regular communication should provide useful information, not simply add messages for their own sake.

How can a small business keep client details and follow-ups organized?

A simple, consistent record can help you remember preferences, commitments, feedback, and the context of earlier conversations. A growing business may use customer relationship management (CRM) software to keep contact details, interaction histories, and follow-up tasks together. Software is optional; choose a tool only if it fits your workflow, is usable by the people who need it, and provides appropriate privacy controls. Store and use client information in line with the privacy laws and professional rules that apply in your jurisdiction.
