10 Ways to Evaluate Content by Your E-commerce Marketing Agency

Judge your e-commerce agency’s content by agreed business outcomes, sound measurement, relevant evidence, and whether reporting leads to useful action.

Evaluate your e-commerce marketing agency by whether its content work advances business outcomes you agreed on in advance—and whether its evidence is clear enough to guide decisions. Use the ten checks below to assess strategy, measurement, results, and accountability; do not judge performance on traffic or impressions alone.

1. Check whether the content plan supports a business goal

Ask the agency to connect its content strategy to a specific priority for your business, such as completed purchases, qualified customer acquisition, retention, or another agreed outcome. A list of topics and publishing dates is not a business rationale: the agency should explain how the planned work is intended to help customers move toward that outcome.

Content marketing is more than publishing. The Content Marketing Institute defines it as “a strategic marketing approach focused on creating and distributing valuable, relevant, and consistent content to attract and retain a defined audience – and, ultimately, to drive profitable customer action.” That definition frames measurement around customer action, not output volume alone.

2. Agree on the primary KPI, baseline, target, and deadline

Before work begins, decide what the main measure of success will be and record its starting point, target, and evaluation date. Include the business reason for choosing it. Depending on the goal, a primary KPI might concern purchases, qualified leads, or retention; the right measure is specific to the business and the campaign.

Set in advance what results should prompt optimization, continuation, or reassessment. This prevents a missed target from being quietly replaced with a more favorable secondary metric after the fact. There is no source-backed universal KPI weighting for every e-commerce business, so agree on the measure that fits your own objective rather than borrowing a generic scorecard.

3. Assess the content across the customer journey

Use a balanced set of measures that reflects what the content is meant to do. The Content Marketing Institute’s 2026 framework groups measurement across awareness, engagement, conversion, and customer retention or advocacy. Not every campaign needs equal emphasis on all four stages, but the agency should explain which stages matter and why.

  • Awareness: Reach and impressions can show whether content is getting visibility.
  • Engagement: Measures should indicate whether the intended audience interacts with or uses the content.
  • Conversion: Track the customer actions that match the agreed business objective.
  • Retention or advocacy: Where relevant, consider whether content supports existing customers and continued relationships.

Awareness figures help diagnose reach, but by themselves they do not show that content is producing customer action. Choose measures for each piece’s role rather than demanding that every article or post directly generate a sale.

4. Require clear definitions for every reported metric

Ask the agency for a shared metric dictionary. For each KPI, it should state the formula, data source, refresh timing, and person responsible for the number. Terms such as “conversion,” “revenue,” or “engagement” can be calculated differently across analytics tools, advertising platforms, commerce systems, CRM records, and finance reports.

When two dashboards disagree, the definition and source of truth should make the discrepancy explainable. Without that agreement, a report can appear precise while comparing different measurements.

5. Verify that the necessary data is connected

Check whether the measurement plan captures the events and identifiers needed to answer your business question. Depending on the campaign, that may include conversion events, campaign identifiers or UTMs, commerce outcomes, and a connection to CRM or finance data.

Ask the agency to show how a content interaction is linked—or not linked—to a customer or revenue record. A conversion recorded by one platform may not be joinable to a customer or finance record elsewhere. A reported number is only useful for a decision if you understand what data produced it and what that data leaves out.

6. Understand what attribution can and cannot prove

Ask which attribution approach the agency uses and what it can establish. Attribution assigns credit among observed touchpoints; it is not the same as proving causality—that a campaign produced an outcome that would not otherwise have occurred.

Complete journey tracking is not always possible. Privacy regulations, cookie deprecation, and platform changes can leave parts of a customer journey unobserved, so some estimates of content impact will be directional rather than complete. A credible agency should explain those limits instead of presenting attributed revenue as conclusive proof that content caused every sale.

7. Examine case studies for comparable evidence

When an agency shares a successful campaign, ask for the context needed to judge whether it is relevant to your business. A headline result without a baseline, timeframe, scope, or explanation of the agency’s contribution is hard to compare or attribute fairly.

  • What were the baseline and target KPIs?
  • How long was the work measured?
  • What work did the agency actually deliver, and what role did the client play?
  • Which tools and attribution method were used?
  • What outside factors could have affected the result?

Look for cases that resemble your business goal, audience, or constraints. Treat a result as evidence of what happened in that context, not as a promise that your campaign will produce the same outcome.

8. Clarify the strategy, team, and decision rights

Find out who is responsible for each part of the work: strategy, research, writing, editing, subject-matter review, distribution, analytics, and client approvals. Make clear who at your business must provide expertise or sign off, and who can make changes when the work is underperforming.

Ask how the agency selects topics and what it does when a piece misses its intended goal. A clear process should connect topic selection to the agreed strategy and give the team a way to learn from results, rather than treating each publication as an isolated deliverable.

9. Judge reporting by the decisions it enables

A useful report connects KPI movement with the work completed, relevant channel context, risks, and proposed next actions. It should distinguish what changed from what the agency believes may explain the change, especially when attribution is incomplete.

Agree on a review cadence that catches implementation problems while allowing enough time for meaningful performance patterns to emerge. Revisit the KPI set when business goals change; do not keep reporting measures simply because they are easy to collect.

10. Look for a documented learning and accountability cycle

Performance measurement should lead to action. Ask the agency to document what it analyzed, what it learned, what it changed in response, and who owns the next step. The plan should identify what happens when results meet, miss, or exceed the thresholds agreed in advance.

Collecting metrics without using them is not a performance system. The useful test is whether reporting changes a decision—such as what to create, improve, distribute, or stop—and whether the agency follows through on the decision.

Use the same scorecard when comparing agencies

If you are considering multiple agencies, give each finalist the same evidence request and assess the dimensions that matter to your business. There is no established universal weighting, so set priorities based on your needs instead of treating every category as equally important.

Comparison area What to assess
Strategic fit How clearly the proposed work connects to your business goals.
Measurement and data Metric definitions, data quality, tracking connections, and attribution limits.
Evidence How relevant and complete the case studies are, including the agency’s role.
Team and workflow Ownership, decision rights, approvals, and how underperforming work is handled.
Reporting and action Whether reports explain changes and lead to specific next steps.
Commercial fit and candor Whether the scope and pricing suit your needs, and whether the agency is direct about risks and limitations.

Measurement challenges are not unusual: in Content Marketing Institute 2023 B2B research, 49% of surveyed marketers said their organization measured content performance accurately, while 48% named difficulty integrating or correlating data across multiple platforms as the top measurement challenge. Those are survey findings about B2B marketers, not a benchmark for all e-commerce brands, but they illustrate why data definitions and connections deserve scrutiny.
