Walmart’s Warehouse Robots: How Its Symbotic Strategy Differs From Amazon’s

Yes—Walmart is bringing warehouse robots into its supply chain, but the story is not a sudden 2022 decision to copy Amazon. Walmart began testing Symbotic’s system at its Brooksville, Florida, distribution center in 2017. It announced a 25-center plan in 2021, expanded that commitment to all 42 U.S. regional distribution centers in 2022, and later extended the relationship to store-based pickup and delivery and to Walmart de México. The latest disclosed material does not prove that all 42 U.S. installations were complete by August 16, 2026.

The short answer

Walmart’s principal documented warehouse-robotics partner is Symbotic, a separate publicly traded automation company. The system combines dense storage, conveyors, software, machine vision, autonomous mobile robots, robotic arms and pallet-building equipment. It is designed to receive, store, retrieve and arrange cases for shipment to stores—not simply send a fleet of identical robots roaming around a warehouse.

Amazon has an earlier in-house robotics history. It acquired Kiva Systems in 2012, and Kiva’s technology became part of Amazon Robotics (historical background). Walmart instead built a large deployment agreement with Symbotic while also developing some internal automation capabilities.

How Walmart’s plan developed

January 28, 2025 Symbotic completed its acquisition of Walmart’s Advanced Systems and Robotics business and signed an agreement for Walmart store-based APD automation. The relationship expanded toward pickup and delivery fulfillment at stores.

What the robots actually do

A typical flow at an automated regional distribution center is:

  1. Inbound freight arrives. Cases are unloaded and identified.
  2. Software assigns storage and order priorities. The control system considers location, inventory and the way cases must be assembled for stores.
  3. Robots move cases in dense storage. Autonomous vehicles retrieve and transport cases through the storage structure.
  4. Robotic equipment handles cases. Vision systems, robotic arms and specialized end-of-arm tools manage case movement.
  5. Pallets are built for shipment. The system arranges cases for transport to stores.

Symbotic describes the platform as covering pallet intake, storage, retrieval, case processing and pallet building (distribution solution). Its published specifications list payloads from 1 to 60 pounds for listed system components. The company also markets autonomous robots separately (

Amazon’s model versus Walmart’s

Amazon Walmart
Origins Acquired Kiva Systems in 2012 and developed the technology within Amazon Robotics. Tested Symbotic at Brooksville from 2017 and scaled through a commercial partnership.
Architecture Kiva-derived mobile-drive systems are one important part of Amazon’s broader robotics ecosystem. Symbotic integrates storage structures, mobile robots, conveyors, vision, robotic arms, software and pallet building.
Primary network emphasis Amazon fulfillment for customer orders. Store replenishment through regional distribution centers, with later store-based pickup and delivery automation.
Ownership relationship Amazon owns the Kiva-derived technology business. Symbotic remains a separate company; Walmart is its major customer and partner.

Both companies are responding to similar pressures: more order volume, tighter delivery expectations, complex inventories, labor constraints and the need to increase throughput in existing buildings. That does not establish that Amazon forced Walmart’s decision, nor does it make the systems technically identical.

Why Walmart is automating

More capacity in existing buildings

Dense automated storage can hold more cases in a given footprint. That may let Walmart increase capacity or postpone some new construction, although the 2022 program itself is a major retrofit effort.

Faster and more consistent store replenishment

Regional centers feed stores. Better-coordinated retrieval and pallet construction are intended to make shipments more predictable, which can support on-shelf availability and reduce manual travel.

Inventory and fulfillment control

Walmart and Symbotic identify faster response, receiving and shipping capacity, storage density, pallet quality and improved pickup-and-delivery support as goals. These are stated objectives and product claims, not independently audited results for every facility.

Different economics from consumer robots

This is enterprise infrastructure, not a product sold at a public list price. A system’s value depends on volume, labor, building constraints, product mix, uptime and integration with ordering and transportation systems.

What it means for warehouse workers

Automation can reduce repetitive lifting, walking, sorting and pallet-building tasks. It does not make a distribution center workerless. People remain necessary for maintenance, replenishment, exception handling, quality checks, safety, supervision, controls and work outside the automated envelope.

The employment outcome is facility-specific. A site may use productivity to handle more volume rather than eliminate the same number of positions. The available company material supports claims that work can become easier ergonomically, but it does not establish Walmart’s net employment effect. Distinguish among:

  • Job elimination: fewer positions for a task that no longer exists.
  • Job redesign: workers move into technical, supervisory or exception roles.
  • Productivity growth: the same workforce handles more cases.
  • Work intensification: performance expectations rise even when tasks change.

Scale, money and concentration risk

The U.S. target covers 42 regional distribution centers, with a rollout expected to take more than eight years. Symbotic’s fiscal-2024 Form 10-K says the Walmart agreement added approximately $6.1 billion to backlog and that Walmart represented about 87% of Symbotic’s fiscal-2024 revenue (Form 10-K).

Backlog is contracted future work, not revenue already recognized or cash already collected. A long retrofit also creates construction, commissioning, integration and service risks. Walmart’s importance gives Symbotic a large anchor customer; Symbotic’s dependence creates customer-concentration risk. For Walmart, reliance on a principal partner creates a different concentration and execution consideration.

Symbotic’s acquisition of Walmart’s Advanced Systems and Robotics business closed with $200 million in cash and up to $350 million in contingent consideration, according to the transaction announcement (terms).

Where the strategy is expanding

Store-based pickup and delivery

The January 2025 commercial agreement covers automation for Walmart’s Accelerated Pickup and Delivery centers, or APDs. These facilities support faster online pickup and delivery from stores, a different use case from full-case replenishment at a regional distribution center.

Walmart de México

Symbotic announced systems for two greenfield Walmex distribution centers near Mexico City in October 2024. This demonstrates international expansion, but it should not be counted as completion of the U.S. 42-center program.

What can go wrong

  • A robot, arm or conveyor failure can block part of the material flow.
  • Vision systems may struggle with damaged, poorly labeled, fragile or irregular packaging.
  • Pallet-building logic can create unstable loads or pallets that are difficult for stores to unload.
  • Receiving or shipping can become the bottleneck even when storage is automated.
  • Warehouse-management and warehouse-control software may exchange data unreliably.
  • Retrofit construction and commissioning can delay benefits while the facility continues operating.
  • Product mixes or peak-season volumes can exceed the assumptions used to design the system.
  • Frequent human intervention can reduce projected productivity.
  • Vendor financial stress can affect spare parts, upgrades or service.
  • Automation cannot fix inaccurate forecasts, supplier shortages, transportation failures or poor inventory policy.

How to judge a warehouse-automation project

A retailer considering a Walmart-style system should evaluate:

  • Building size, ceiling height, fire protection and retrofit constraints.
  • Case, tote and each-pick requirements, including weight, dimensions, fragility and SKU variability.
  • Peak and average throughput, seasonality and required uptime.
  • Compatibility with warehouse-management, warehouse-control, transportation and store-ordering systems.
  • How operations will continue during construction and commissioning.
  • Capital budget, maintenance staffing, spare-parts access and acceptable payback.
  • Vendor financial strength, concentration exposure and the ability to modify or exit the system.
  • Whether a greenfield design, partial automation or a full retrofit is appropriate.

Other enterprise suppliers illustrate why there is no universal “warehouse robot.” AutoStore focuses on cube-based tote storage and goods-to-person fulfillment; Dematic and Honeywell Intelligrated offer broad integrated automation portfolios; Ocado Intelligent Automation is especially relevant to grocery and online fulfillment. These systems are normally quote-based and require facility-specific engineering.

What shoppers and investors should not assume

  • Robots will automatically lower Walmart’s retail prices. Productivity gains can instead fund capacity, service, wages, margins or capital recovery.
  • All 42 U.S. centers are already automated. The disclosed evidence establishes the agreement and planned rollout, not completion by August 16, 2026.
  • Walmart owns Symbotic. It does not; the companies remain separate.
  • “AI-powered” means humanlike intelligence. Here it refers to orchestration, optimization, perception and control software.
  • A faster automated center guarantees fewer out-of-stocks. Upstream forecasting, suppliers, transportation and store execution still matter.

The Bottom Line

Bottom line: Walmart is scaling a partner-led warehouse-automation program centered on Symbotic, not simply duplicating Amazon’s Kiva-derived robots. The plan covers all 42 U.S. regional distribution centers, has expanded to APD store fulfillment and Walmex, and is being delivered over years. Its effect on prices, jobs and availability will depend on facility-level execution, product mix, integration and how Walmart uses the capacity—not on the robot count alone.
