A marketable first release also needs the right users, interfaces, data, controls, operating environment and quality levels. The 7 Product Dimensions model gives a product team a shared way to examine those concerns, choose a coherent Minimum Marketable Product (MMP), and expose hidden work before development begins.
What the 7 Product Dimensions model is
The model is associated with Ellen Gottesdiener, Jeff Gorman and the Discover to Deliver approach. It is a facilitation and analysis framework, not an ISO, Scrum or universally standardized method, and it does not provide a validated scoring formula. Its value is practical: teams explore product options across seven lenses, examine how those options interact, and decide what an initial increment must include.
The dimensions are commonly grouped as functional concerns—User, Action, Data and Control—and operating or nonfunctional concerns—Interface, Environment and Quality Attribute. InfoQ describes this grouping and the framework’s origin in its Discover to Deliver author Q&A. The canonical label is Action, although some secondary articles write “Actions.”
For MMP design, the practical rule is simple: choose the smallest combination of options that can deliver a real customer and business outcome in its intended context, meet essential safeguards and quality expectations, and produce useful learning.

Why feature-first discovery misses important work
Starting with “What features should we build?” can hide requirements that determine whether a product is usable or safe. A financial service, for example, may need identity verification, consent records, lender integrations, audit trails, data-retention rules, accessibility, outage handling and support procedures even when its visible feature is merely “compare offers.”
The model supplies a common vocabulary for asking:
- Which people, organizations or systems are involved?
- What information must be authoritative, protected, retained or deleted?
- Which policies, permissions and regulations constrain the workflow?
- Where will customers use the product, and what happens when a dependency fails?
- What does “good enough” mean for speed, availability, security, privacy, accessibility and recovery?
It improves coverage and exposes dependencies; it does not prove demand or guarantee that requirements are complete. User research, architecture, legal review, security analysis and operational planning remain necessary where relevant.
How to run a seven-dimensional discovery workshop
1. Define the outcome and decision
Write down the target customer or market, the problem, the business objective, the behavior or outcome you want, evidence of success, known constraints, time horizon and decision the team must make. The model organizes discovery; it does not replace product strategy.

2. Bring the right product partners
Include product, business analysis, design, engineering, architecture, operations, support and compliance or security specialists when their knowledge affects the decision. A collaborative group catches interactions that a single role will miss.
3. Create a seven-column board
Use a wall, spreadsheet or collaborative canvas. The Public Agile playbook describes board, canvas, spreadsheet and grid formats. For every option, record its evidence, assumptions, dependencies, risk, priority and next action.

4. Generate options before choosing features
For a scheduling product, list several possibilities in every dimension: individual customer, coordinator or administrator users; web, mobile, calendar or email interfaces; create, suggest, approve or reschedule actions; availability, time zones and location data; working-hour and cancellation controls; browser-only or mobile environments; and response-time, uptime, accessibility and privacy targets.
5. Examine intersections
The model is most useful across dimensions. A field worker may need offline operation (User plus Environment). An approval workflow requires permissions and an audit record (Action, Control and Data). A third-party interface requires a degraded-mode plan (Interface, Environment and Quality). Sensitive data raises security, privacy and availability requirements (Data plus Quality Attribute).

6. Mark evidence and uncertainty
Label each statement as observed, validated, assumed, required by policy, technically constrained or deferred for investigation. Do not turn a stakeholder preference into a fact.
7. Evaluate and confirm the increment
Discuss customer value, business value, learning value, risk reduction, compliance or safety necessity, cost, dependencies, reversibility, release time, future-option effects and operational burden. The structured-conversation approach is also discussed in this Requirements Engineering chapter.
How the model defines a real MMP
An MMP is not automatically the first few features, a technical foundation or a clickable prototype. Terminology varies by organization:
- Prototype: an artifact for demonstration or learning.
- MVP: a minimum product used to test a value proposition or assumption.
- MMP: a minimum product that is marketable, delivers value in its intended context and supports learning.
- Minimum Marketable Feature: a smaller marketable capability, where that term is used by the organization.
Marketability may require authentication, permissions, error handling, monitoring, security, accessibility, support procedures, documentation, training, pricing or packaging, regulatory clearance and launch communications. The specific obligations depend on the product, jurisdiction and organization. Use the following test: can the target user complete the intended job, under intended conditions, with necessary safeguards, while the business can support the service and learn from actual use? If not, the release is probably a feature fragment, technical increment or prototype.
Worked example: a loan-comparison app
“Users can compare loan offers” is too small a definition to guide a responsible release. A seven-dimensional slice might look like this:
- User: a qualified consumer comparing available offers, with support staff handling exceptions.
- Interface: a responsive web flow with secure submission and results display.
- Action: enter information, retrieve offers, compare terms, save a result and act on a selected offer.
- Data: applicant inputs, offer terms, eligibility results, disclosures and consent records.
- Control: eligibility rules, disclosure requirements, privacy consent and role-based access.
- Environment: defined browser and device coverage plus required lender or financial-data integrations.
- Quality Attribute: protected sensitive data, understandable results, acceptable response time and reliable offer retrieval.
The visible comparison screen is only one part of the MMP. Removing consent records, access controls or reliable retrieval could prevent a lawful, trustworthy outcome even if the interface appears complete.

Classify an option as Must-have when removing it would prevent the target outcome, make the product unusable in its intended environment, breach a legal, safety, privacy or contractual obligation, stop the business operating or supporting it, prevent meaningful learning, create unacceptable security, reliability or performance risk, or break a required dependency.

An option is more likely a Should-have or Could-have when a safe, auditable manual workaround exists; it serves a secondary user; expands platform coverage without changing the core outcome; improves convenience; or reduces future cost without being needed for the first release. A manual workaround is not automatically acceptable: volume, privacy, compliance, delay and customer expectations determine whether it is viable.
“Must” is a reasoned team decision, not an objective property. Record the consequence of omission and the evidence behind it. Do not prioritize by stakeholder seniority.
Turning the decision into delivery and learning
Once the coherent slice is selected, convert each option into a hypothesis, a thin end-to-end slice, stories and testable acceptance conditions. Keep the dimensions visible while refining details:
- State the customer or business hypothesis and the behavior that would support it.
- Map the minimum action flow from trigger to result, including failure and recovery paths.
- Define the data fields, ownership, validation, retention and visibility rules.
- Specify permissions, policy decisions, audit events and manual controls.
- Declare supported platforms, integrations, network assumptions and outage behavior.
- Set observable quality thresholds—for example, a response-time target, availability objective or accessibility criterion—rather than “fast” or “secure.”
- Assign evidence owners, run the next experiment and make the release decision from observed results.
Common mistakes and corrections
- Seven dimensions as seven workstreams: treat them as lenses, not mandatory teams or phases.
- Assumptions presented as facts: label uncertainty and attach a validation step.
- Isolated lists: review dependencies between users, actions, data, controls, interfaces, environments and qualities.
- Vague quality language: define measurable or testable release conditions.
- Technical foundation called the MMP: connect architecture and infrastructure to a real customer or business outcome.
- Exhaustive requirements dump: stop when the team can make the next evidence-based decision.
- Framework as proof of demand: validate desirability, feasibility, viability and usability with research and experiments.
When to supplement the model
Use interviews, observation and usability testing to validate User and Action assumptions. Story mapping helps find a thin end-to-end slice; the seven dimensions then test that slice for data, controls, interfaces, environment and quality. Service blueprinting is useful when backstage staff and handoffs dominate. Event storming or domain modeling helps with complex events and policies. Threat modeling, formal accessibility evaluation, reliability engineering and regulatory analysis remain necessary for high-assurance products. The model organizes those conversations; it does not replace them.

The Bottom Line
The 7 Product Dimensions model makes MMP decisions stronger by connecting customer value to the data, controls, interfaces, operating conditions and quality levels that make value real. Use it to structure evidence-based conversations, then pair it with domain expertise, research and specialist assurance work.
