Xerox did not disappear; its original growth engine did. The company built a hugely profitable copier and printing business, created a research laboratory that helped define graphical networked computing, and then struggled to turn that technical lead into a mass-market computer platform. Competition, the shift from paper to digital workflows, strategic missteps, an accounting scandal, and repeated reinvention made Xerox far smaller and more diversified than it was at its peak. As of August 18, 2026, it remains an operating workplace-technology company whose print business is being supplemented by software, managed services and IT solutions.
How Xerox turned copying into an empire
The business began with Chester Carlson’s electrophotography, a process that made practical dry copying possible. Xerox commercialized the technology at extraordinary scale with the Xerox 914, launched in 1959.
The 914 was more than a successful piece of office equipment. Xerox built an economic system around it:
- Equipment created a large installed base.
- Toner, paper, replacement parts and maintenance produced recurring revenue.
- Leasing and financing reduced the customer’s upfront cost.
- Long service relationships and proprietary workflows made switching less attractive.
This combination made Xerox a vertically integrated office-document company rather than simply a machine manufacturer. Its name became a verb, evidence of exceptional brand penetration and market power.

PARC and the office of the future
Xerox established the Palo Alto Research Center (PARC) in 1970 and placed it in Silicon Valley, away from the company’s traditional East Coast base. The laboratory recruited leading researchers and pursued a broad vision: computers, documents, networks, displays and printers should operate as one office system.
The Alto, developed in the early 1970s, was a research platform embodying that vision. It combined a bitmap display, keyboard, mouse, graphical windows and menus, networking, document editing and access to laser printing. PARC also advanced Ethernet networking, WYSIWYG document creation and office-oriented distributed computing. The Computer History Museum’s Alto history and source-code account records that approximately 1,500 Altos were ultimately built and deployed.
These achievements were enormously influential, but they should not be described as a single invention that Xerox created from nothing. PARC built on earlier work from Stanford Research Institute and other research communities. The defensible claim is that Xerox assembled and refined an integrated model of graphical, networked personal and office computing before that model became commercially dominant.
Did Xerox invent the GUI and give it to Apple?
The popular version says Xerox invented the graphical user interface, showed it to Apple, and then watched Apple turn the idea into a successful computer. That story contains a real influence but is too simple.

Xerox did develop and commercialize graphical office computing. The Xerox Star workstation embodied the Alto’s ideas in a product designed for professional offices. Xerox also turned PARC research into a major laser-printing business. The company therefore did not simply ignore or give away its research.
The Star’s problem was commercial positioning. It was expensive, specialized and tied to corporate office workflows at a time when cheaper standalone personal computers were emerging. It required a substantial sales, support and organizational commitment, while Xerox’s strongest capabilities still centered on copiers and enterprise document relationships.

Apple’s exposure to PARC influenced its thinking, but the Lisa and Macintosh were not finished Xerox products copied into the market. Apple developed its own hardware, software, industrial design and distribution strategy. Microsoft later made graphical computing broadly accessible through Windows PCs. Xerox demonstrated a future; other companies made versions of that future affordable, scalable and attractive to mass-market buyers.

Different economics and customers
Copiers were sold through capital-equipment relationships, leases, supplies and service contracts. Personal computers required faster product cycles, lower prices, consumer-friendly distribution, software compatibility and a large developer ecosystem. A company optimized for reliable office hardware could not assume that its existing strengths would transfer.
Research incentives versus operating incentives
PARC researchers were rewarded for long-term technical breakthroughs and exploration. Product divisions had to meet revenue targets, control costs, deliver reliable products and support a sales force. That tension was structural: a research prototype could be revolutionary without being affordable, easy to sell or profitable at high volume.
No coherent high-volume platform
Xerox produced impressive systems but did not establish a low-cost platform with the software ecosystem and distribution reach that eventually powered Apple and Microsoft. The company was better at demonstrating integrated possibilities than at choosing one focused platform and funding it through the difficult years required to build scale.
Success created inertia
The existing copier business was highly profitable and familiar. A computer strategy threatened to divert capital and management attention from a proven franchise while requiring new skills, pricing and channels. Protecting the old business and building the new one at the same time proved difficult.

Competition and the end of copier dominance
Xerox’s protected position eroded in several waves. Canon and other Japanese manufacturers offered lower-cost and differently distributed copier products. Hewlett-Packard and other vendors expanded office and personal printing. As hardware became more standardized, equipment and supplies faced price pressure.
At the same time, the office itself was changing. Email, electronic document management, cloud workflows, smartphones and digital collaboration reduced the need to copy and print physical pages. This was a secular market transition, not a problem caused only by one Xerox decision. It weakened the recurring supplies, service and equipment economics that had supported the company’s peak.
The accounting scandal
Operational pressure was compounded by a major credibility crisis. The Securities and Exchange Commission said Xerox accelerated recognition of more than $3 billion in equipment revenue from 1997 through 2000 and increased reported pretax earnings by approximately $1.5 billion over that period. Xerox agreed in 2002 to pay a $10 million civil penalty and restate its financial results, according to the SEC’s enforcement release.
The issue involved when equipment revenue was recognized, not an allegation that every Xerox sale across its history was fictitious. Nevertheless, the findings damaged investor confidence and highlighted the pressure to meet expectations while the underlying business was weakening. The scandal accelerated a governance and credibility problem that was already interacting with competition and technological change.

Xerox responded by trying to move beyond equipment sales into managed print services, document-management software, business-process services, IT infrastructure and workplace technology. The logic was straightforward: if customers were buying fewer pages, Xerox could still manage their document workflows, technology fleets and related infrastructure.
The strategy expanded the addressable market, but it also changed the economics. Services generally bring different margins, contracts and competitors from proprietary hardware. IT and outsourcing businesses require new talent, sales channels and integration discipline. Services could cushion the decline in printing, but they could not instantly recreate the high switching costs and recurring margins of the old copier system.

The HP episode and renewed uncertainty
Xerox’s attempted acquisition of HP in 2019–2020 illustrated the pressure to find scale and a stronger growth narrative. The proposed combination would have joined two large printing businesses, but financing, valuation, leverage and strategic-fit concerns prevented a deal. The episode underscored Xerox’s difficulty: enlarging the legacy print footprint was not the same as solving the long-term shift away from physical documents.
Xerox in the 2020s
ITsavvy
Xerox completed its acquisition of ITsavvy in 2024 for approximately $405 million in total purchase consideration, according to its 2024 Form 10-K. The deal expanded its IT-solutions capabilities and route to market.
Lexmark
Xerox completed its acquisition of Lexmark on July 1, 2025. Lexmark added scale in print hardware, supplies and services, but also brought integration work, financing needs and operational complexity.
Reported revenue versus underlying performance
Xerox’s 2025 Form 10-K reported approximately $7.0 billion in revenue. That headline figure is affected by acquisitions. On a pro forma basis, treating Lexmark as though Xerox had owned it for the full comparison period, revenue declined 7.6%. The distinction matters: acquisition-driven reported growth does not establish that the legacy business is growing.

Xerox’s current plan emphasizes integrating Lexmark, simplifying operations, improving profitability, changing routes to market and expanding IT solutions and digital services. Management’s goals are described in the 2025 Form 10-K; they are plans, not established outcomes.

Partly, but not only. Xerox describes itself as a workplace-technology company offering digital print technology, services, software, solutions and IT services. Print remains central, while management is trying to increase the contribution from IT solutions, digital services and adjacent workplace offerings. The company is smaller than the dominant copier corporation of the late twentieth century, but the brand and operating business remain.

Is Xerox in financial collapse?
The available evidence does not support calling Xerox bankrupt or defunct. It is undertaking acquisitions and restructuring as an operating public company. The more precise concern is execution risk:
- Legacy print revenue remains under pressure.
- Lexmark adds scale but also integration and balance-sheet complexity.
- Services and IT require capabilities that differ from traditional equipment sales.
- The company must stabilize a declining print base while building adjacent businesses.
Declining revenue alone does not establish insolvency. Xerox’s current challenge is reinvention under pressure, not disappearance.
The real lesson from Xerox
Xerox’s history separates five tasks that are often conflated: inventing a technology, recognizing its importance, turning it into a reliable product, creating a scalable market and defending an existing business while funding the next one.
Xerox was unusually strong at the first two. PARC helped define graphical, networked personal computing, and Xerox commercialized some of that work spectacularly in laser printing. But the company struggled with the third and fourth tasks in general-purpose computing. Its copier franchise then faced competition and digital substitution, while the accounting scandal damaged trust at a vulnerable moment.
Today Xerox is attempting another version of the same balancing act: preserve cash and customers in print while building software, IT and workplace services. Whether that reinvention succeeds remains uncertain, but “Xerox is dead” is inaccurate. The company survived; the business model that made it a household verb did not.
