The practical enterprise overhaul is not a wholesale replacement of your IT stack. It is the addition of a governed agent control plane around the applications, APIs, data platforms, identity systems and workflow engines you already operate. Agents become new software principals: they can interpret goals, choose tools and initiate actions, so they need explicit identity, authorization, transaction controls, observability and lifecycle management.
Keep deterministic systems in charge of records, transactions and hard policy. Give agents the bounded autonomy to handle ambiguity, interpretation, coordination and reversible decisions.
What changes when AI becomes agentic?
A conventional generative-AI feature usually answers a request. An agentic system pursues a goal through multiple steps, maintains state, retrieves context, calls tools and may delegate work. The distinction is operational, not a marketing label: systems sit on a spectrum from prompt-and-response assistants to highly autonomous, multi-agent workflows.

Use the least autonomy that solves the business problem. Microsoft’s Agent Framework distinguishes fixed function-based workflows from cases where an agent is justified, and provides state, middleware, telemetry, MCP tools and graph orchestration (Microsoft Agent Framework).

The target architecture: add a control plane, not a replacement stack
A durable design separates business systems, agent capabilities and cross-cutting controls. User experiences can remain distributed while identity, policy, model access, telemetry and evaluation are managed consistently.

The control plane crosses every layer. It should not be rebuilt independently inside each agent.
1. Experience and channel layer
Employee portals, customer-service channels, developer tools, operations consoles, voice interfaces and embedded CRM, ERP or ITSM agents are entry points—not automatically governance boundaries. Route requests through a common agent gateway so authentication, rate limits, policy checks and trace creation happen before execution.
2. Deterministic business systems
ERP, CRM, HRIS, finance, procurement, order management, manufacturing, supply-chain platforms, warehouses, lakehouses and existing rules engines remain systems of record. Agents should normally reach them through approved APIs and workflow services, not unrestricted database access.

3. Workflow and transaction services
This is the boundary between reasoning and execution. Use an API gateway, event bus, workflow orchestrator, rules engine, approval service, transaction validator, idempotency keys, retry budgets and circuit breakers. A model can propose an action; a deterministic service validates authorization, completeness, duplication and business rules.

4. Agent runtime and orchestration
The runtime manages task decomposition, planning, tool selection, state, memory, handoffs, human approval, timeouts, cancellation and error recovery. Central orchestration is not always best. Domain teams can own local agents and workflows while a platform team supplies common identity, policy, model access and telemetry. Salesforce describes this blended pattern in its agentic enterprise architecture guidance.
5. Model gateway
Treat model access as shared infrastructure. Select and route among approved models by task, quality, latency, geography and cost; apply prompt templates, data-loss-prevention checks, quotas, fallback rules, version pinning and evaluation gates. A gateway reduces application-level coupling but does not eliminate provider lock-in: context limits, tool formats, safety behavior, pricing and model outputs remain provider-specific.
6. Data and context layer
Combine document repositories, structured databases, lakehouses, semantic layers, knowledge graphs, search indexes, vector stores, catalogs, event streams, data contracts, lineage and access metadata. The central question is: Can the enterprise prove what authoritative, permission-aware information influenced an action?
- Retrieval is not authorization; filter results by both user and agent permissions.
- A vector index is not a system of record; it can be stale or incomplete.
- More context can increase cost, latency and instruction conflicts.
- Use live APIs or event streams for time-sensitive transactional data.
Microsoft’s data architecture guidance emphasizes governed retrieval, explicit authority for access and documented identity and compliance boundaries.
7. Tools and interoperability protocols
Expose internal APIs, SaaS applications, databases, files, search, browsers, code interpreters, workflow engines, messaging and other agents through controlled interfaces. MCP primarily connects an AI application to tools and data; A2A primarily supports communication and delegation between independent agents. AWS documents both patterns in its AgentCore FAQ.

Neither protocol is a security architecture. Maintain server and tool allowlists, authentication, authorization, schema validation, input/output filtering, rate limits, secret isolation, version pinning, approval rules and tool-level audit logs. Axios reported on August 17, 2026 that Google-backed A2A was moving to the Agentic AI Foundation (report); treat that as an evolving governance development, not proof that fragmentation has ended.
8. Identity, authorization and policy
Distinguish the human user, application, agent, tool, model provider, delegated task and approving authority. Use workload identities, short-lived credentials, OAuth/OIDC, role- and attribute-based access control, delegation chains, step-up authentication, transaction limits, segregation of duties, network segmentation and emergency suspension. Microsoft positions Entra Agent ID as a dedicated capability for agent access management and governance.
User impersonation is not agent authorization. Every action should retain the initiating agent, user or process, inherited permissions, tools called, policy decisions and approval status.
9. Observability and evaluation
Trace the request, retrieved documents and metadata, prompt and model version, tool calls, handoffs, policy results, approvals, final action, latency, token use, cost, retries and safety events. Evaluate task completion, factuality, retrieval quality, tool choice, parameter correctness, unauthorized-action rate, escalation quality, prompt-injection resilience, failure handling, cost per successful task and human override rate.
AWS describes tracing, logs, metrics, evaluation and production monitoring as separate, potentially billable capabilities in AgentCore pricing.

10. Infrastructure and FinOps
Agent workloads generate variable model calls, bursty concurrency, long tool waits, retrieval costs, persistent memory, browser or code sessions and high telemetry volume. Allocate spend by business task—such as cost per resolved incident or approved transaction—not tokens alone. Track failed and abandoned work, human review and cost by agent, model, tool, department and tenant.

Centralized or federated?

Single agent or multiple agents?
Choose one agent for a narrow task with one owner, simple testing and tight latency or cost requirements. Add agents only when separate domains, permission boundaries, specialized tools or models create measurable value. Every handoff adds latency, failure points, identity complexity, injection risk and cost.
Build, buy or use a managed service?
- Buy managed services when integrated identity, scaling, audit and compliance are urgent, or the use case is native to a major SaaS platform.
- Build when orchestration is strategic differentiation, requirements are specialized or cross-vendor neutrality is essential.
- Hybrid is usually practical: buy commodity control-plane capabilities and build domain policies, agents and workflow logic.
Cloud-native or portable?
Cloud-native platforms offer integrated identity, private networking, managed runtimes and support. Portable stacks provide deployment and model flexibility but require you to operate patches, identity integration, evaluation, telemetry, protocol adapters, compliance evidence and disaster recovery. AWS says AgentCore works with CrewAI, LangGraph, LlamaIndex and Strands Agents (documentation); interoperability still does not remove dependence on AWS infrastructure and pricing.
RAG or live APIs?
Use governed retrieval for policies, procedures and knowledge; use live APIs or event streams for balances, inventory, entitlements, order status and other changing records. Define source-of-truth precedence, freshness metadata and an escalation path when authoritative sources conflict.

Security: treat agents as privileged software principals
Prompt injection
Instructions hidden in documents, tickets, email, web pages or tool responses are untrusted input. Separate instructions from data, restrict permissions, validate parameters deterministically, attach provenance and require confirmation for high-impact actions.
Confused deputy and delegation
Preserve the complete delegation chain and bind authorization to agent, user, task, resource, action, sensitivity, transaction amount and approval. Validate authorization immediately before execution; natural-language requests are not proof of authority.
Action tiers
- Tier 0: read-only.
- Tier 1: draft or recommend.
- Tier 2: reversible, low-impact action.
- Tier 3: financial, external or operational action requiring approval.
- Tier 4: irreversible or safety-critical action prohibited from autonomous execution.
Other production hazards
- Unsafe retries: use idempotency keys, status checks and compensation workflows.
- Schema drift: version tool contracts, run CI contract tests and pin critical versions.
- Model regression: use shadow evaluation, canaries, task thresholds and rollback.
- Memory leakage: separate session and durable memory, enforce retention and tenant boundaries, and support deletion and correction.
- Observability overload: redact sensitive payloads, sample traces and separate operational telemetry from audit evidence.
A phased modernization roadmap
- Inventory: catalogue pilots, models, agents, tools, data, credentials, approvals, owners and regulatory constraints—including shadow agents.
- Set the control-plane baseline: standardize registration, naming, environments, identity, secrets, allowlists, data policy, logging, evaluation, change control and shutdown.
- Publish a paved road: provide an approved model gateway, runtime, tool gateway, retrieval pattern, identity integration, approval component, telemetry, evaluation harness, CI/CD templates and cost dashboards.
- Modernize integration: prioritize stable APIs, explicit schemas, idempotent operations, event interfaces, business-rule services, workflow endpoints and authorization-aware search.
- Pilot bounded workflows: start with incident triage, knowledge retrieval, developer assistance, procurement intake, document classification, service summarization or low-risk routing.
- Add delegation selectively: require agent identities, tested handoff contracts, scoped permissions, cross-agent tracing and measured value first.
- Operate agents as production software: assign SLOs and on-call owners; require version control, release approvals, regression tests, security reviews, budgets, incident playbooks, access recertification and retirement.

For any proposal, require disclosure of model, runtime, connector, indexing, retrieval, memory, observability, human-review, network and egress costs; regional availability; preview versus general availability; data retention and training-use terms; export options; and delegated-authorization behavior. AWS lists example AgentCore rates of $0.0895 per vCPU-hour, $0.00945 per GB-hour and $7 per 1,000 web-search queries, observed in August 2026; verify current regional pricing before budgeting.

Anti-patterns to reject
- One giant agent with authority across every domain.
- Direct, unrestricted database access.
- Shared service accounts or unscoped user impersonation.
- Unlogged tool calls and undocumented handoffs.
- Autonomous writes enabled by default.
- Multi-agent designs without a measurable business case.
- Treating vector search as governance.
- Measuring tokens instead of successful, compliant outcomes.
The durable advantage
The winning architecture is controlled autonomy. Existing systems keep custody of truth and transactions; a governed control plane gives agents reliable context, bounded authority, observable execution and accountable ownership. The strategic investment is therefore not simply a model or chatbot. It is the combination of runtime, model access, governed data, identity, tools, workflow controls, evaluation and operations that makes useful autonomy safe to scale.
