Technology companies have not settled on one workplace model. Hybrid schedules are the center of gravity among large employers, fully remote jobs remain viable for output-based work, and some major companies are restoring broad office requirements. For employees comparing offers, the label matters less than the enforceable details: required attendance, geography, manager discretion, promotion practices, and who pays the costs of working.
Stanford and Federal Reserve researchers found that only 12% of executives at firms with hybrid or fully remote workers planned a return-to-office mandate in the following year, while work-from-home represented about one-quarter of paid U.S. workdays in 2025. A 40-country study of 16,422 college-educated full-time workers also found that remote work has stabilized above pre-pandemic levels, with productivity effects varying by setting. What the three workplace models mean
Fully remote
Fully remote means no routine office attendance, but it does not necessarily mean you can work anywhere. A work-from-anywhere job may still be limited by payroll registration, tax, labor-law, data-security, export-control, and time-zone rules. A role described as remote within a defined geography may require residence in an approved country, state, commuting radius, or time zone.
Remote-first companies design documentation, meetings, onboarding, and promotion around distributed work. Remote-allowed employers permit home working but may still make office presence the informal path to visibility and advancement.

Hybrid
Hybrid is an umbrella term covering materially different arrangements:
- Fixed office days, such as Tuesday through Thursday.
- Team-selected or employee-selected attendance.
- An office-flex minimum, such as three days weekly.
- Periodic collaboration requirements, such as 10 days per quarter.
- Role-based rules or manager discretion.
Salesforce illustrates the range: its published framework describes office-based employees working in person four or five days per week, office-flex employees working three days per week—or, for some engineering groups, 10 days per quarter—and remote employees working mainly from home or customer sites. Fully in-office
Fully in-office generally means the normal work location is a company site, but it may still allow flexible hours, customer travel, occasional remote days, or exceptions for disability, caregiving, health, or relocation. Requirements can differ between corporate, engineering, sales, laboratory, hardware, and security teams.

These examples show why “hybrid” is not a single employment condition. Attendance can be set by role, geography, team, or manager, and a company can support remote hiring while tightening attendance near selected hubs.

Why companies choose different models
Collaboration, culture, and apprenticeship
Executives often cite faster coordination, informal learning, culture, and early-career development when requiring office time. Those benefits are most plausible when attendance is coordinated around mentoring, planning, customer work, labs, or other activities that actually need co-location. Employees commuting to sit alone in video meetings receive little of the intended benefit.
Productivity and management
Remote work is easiest to manage when outputs are clear, decisions are documented, and teams can work asynchronously. Office presence is not a reliable substitute for defining outcomes. Hours online, keystrokes, badge swipes, and meeting counts are weak measures of technical value compared with delivery quality, defect rates, customer outcomes, incident recovery, and employee development.
Security, equipment, and customer work
Hardware, laboratories, secure systems, data centers, and some regulated or confidential work may require controlled sites. Sales, customer-success, and executive-facing roles may also benefit from planned in-person interaction, while infrastructure, support, recruiting, and software roles can often be measured primarily by deliverables.
Hiring, retention, and real estate
Remote hiring expands the talent pool and can reduce relocation and office costs. Office mandates can simplify access to facilities but shrink the pool and increase commuting and relocation burdens. Research using large resume and company datasets reports outflows of senior employees after return-to-office policies; that is evidence of a retention risk, not proof that every mandate causes harmful turnover. Which model fits which work?

The same policy can attract different workers. Flexibility may help caregivers, disabled employees, people with long commutes, and candidates outside major hubs; office-centered work may appeal to employees who value face-to-face structure. The relevant business question is whom the company gains and loses, not whether one arrangement is universally preferred.
What makes a workplace model work
- Role design: requirements match the work rather than applying one rule to every team.
- Task interdependence: synchronous decisions, shared equipment, confidential conversations, customer presence, and rapid incident response are explicitly identified.
- Management quality: outcomes, feedback, promotion criteria, onboarding, and conflict resolution do not depend on physical visibility.
- Purposeful attendance: office days are coordinated for activities that benefit from being together.
- Enforcement clarity: employees know whether attendance is tracked through badge swipes, manager evaluations, promotion decisions, or no formal monitoring.
- Geographic compliance: payroll, tax, labor law, data residency, export controls, security clearance, benefits, and time-zone limits are disclosed.
Common failure modes
“Hybrid” in name only
A flexible label may conceal mandatory attendance for onboarding, leadership reviews, critical meetings, or promotion opportunities. Ask for the actual calendar and consequences, not the marketing term.
Empty-office hybrid
If colleagues attend on different days, an office may deliver neither meaningful collaboration nor reliable access to teammates. Hybrid works best when attendance is coordinated around a stated purpose.
Remote work with office favoritism
Remote employees can lose informal sponsorship and visibility even when formal access is equal. Promotion criteria should reward documented results and contribution, not proximity.

Office mandates as an attrition mechanism
In an individual case, a new attendance rule may encourage resignations instead of formal layoffs. That interpretation requires evidence; it should not be assumed from the policy alone.
Onboarding and accommodation gaps
Remote-first systems that work for established teams can fail new hires without pairing, shadowing, documentation, and deliberate relationship-building. Remote work may improve access for some disabled workers or caregivers, but it is not automatically a legal accommodation; employees should use applicable HR, agency, or legal guidance.

- Is attendance measured by badge swipes or tied to reviews, promotion, or termination?
- Is the role remote nationwide, limited to approved states, or within commuting distance of a hub?
- Can the policy change without a contract amendment or relocation support?
- How often are off-sites, team summits, customer visits, or headquarters trips required?
- Do new hires face stricter attendance rules than established employees?
- What happens if you move farther from the office?
- Are exceptions documented through HR or granted informally?
- Which equipment, internet, coworking, commuting, and travel costs are reimbursed?
- Must remote employees work headquarters hours?
The job description and offer letter should control. Words such as “flexible,” “distributed,” and “work from anywhere” are not precise commitments.
Tools help only after policy is clear
Teams may use Microsoft Teams, Slack, Zoom Workplace, Google Workspace, Asana, Notion, Envoy, or Robin Powered for communication, documentation, execution, and office coordination. Current prices, plan limits, security features, and enterprise terms change and should be checked on the vendors’ official pages. Software can reduce coordination costs, but it cannot fix unclear management, poor documentation, ineffective meetings, or inequitable promotion practices.
