HP’s fiscal third-quarter 2025 results, announced on August 27, 2025, show genuine momentum in its PC business, not an across-the-board sales boom. Total revenue increased 3.1% year over year to $13.932 billion, while Personal Systems revenue rose 6% to $9.9 billion. HP said AI PC revenue grew by double digits sequentially and that AI-capable machines exceeded 25% of its shipment mix. However, management also cited Windows 11 refresh demand, and the figures do not establish how much growth came from AI PCs alone. Printing declined, margins narrowed and non-GAAP earnings fell.
What HP reported in fiscal Q3 2025
The quarter ended July 31, 2025, and represented HP’s fifth consecutive quarter of year-over-year revenue growth. The company generated $1.5 billion in free cash flow and returned approximately $0.4 billion to shareholders through dividends and share repurchases.

HP’s earnings release shows why “sales surge” is too broad a description. Personal Systems grew faster than the company overall, but the printing business contracted and profitability measures weakened.
How broad was the PC growth?
Growth reached both major Personal Systems customer groups. Consumer revenue increased 8% and commercial revenue increased 5%. Consumer unit volume rose 8%, commercial units rose 3%, and total Personal Systems units increased 5%. Personal Systems reported an operating margin of 5.4%.

That pattern is consistent with a wider replacement cycle rather than a niche enthusiast rush. The disclosed results do not identify what proportion of consumer or commercial units contained an NPU or how much of either category’s growth came from AI-capable models.
What HP meant by “AI PC”
In this context, an AI PC is a computer with dedicated hardware—typically a neural processing unit, or NPU—that can accelerate some artificial-intelligence workloads on the device. Intel’s Core Ultra family is one example of an AI-PC platform, but HP also sells systems using AMD and Qualcomm processors. “AI PC” is therefore not an Intel-only or universally standardized financial category.
Local acceleration can reduce latency, limit the amount of data sent to a cloud service and improve battery efficiency for supported tasks. It does not mean that every AI feature runs offline. Results depend on the application, operating-system feature, processor, memory, workload and software version.
HP CEO Enrique Lores said software partners including Adobe and Zoom were moving some workloads locally to use NPUs. That is HP management’s description of adoption, not an independently measured productivity result.

HP said AI PCs represented more than 25% of its shipment mix, one quarter earlier than the company had planned, and that AI PC revenue grew by double digits sequentially. Those statements indicate that the category was gaining commercial traction in the quarter.

- HP did not disclose an absolute AI PC revenue figure, an average selling-price premium or a specific AI PC margin.
- The figure does not show how many buyers selected a device specifically for AI features.
- It does not establish that AI PCs independently caused the company-wide revenue increase.
Higher-specification systems can lift average selling prices and support premium positioning, but component costs, discounts and channel incentives determine whether that translates into better margins. HP did not provide those product-level economics.
Why Windows 11 was another major demand driver
HP’s commentary paired AI PC adoption with Windows 11 refresh momentum. Microsoft ended normal Windows 10 support on October 14, 2025, creating a time-bound reason for organizations and consumers to replace machines that could not meet Windows 11 requirements. The deadline was still in the future when HP reported the quarter, but it is now a historical event.
An eligible Windows 10 PC can upgrade to the equivalent Windows 11 edition without buying a new computer. Machines that fail compatibility checks, or that are too old to justify continued support, may require replacement. Microsoft also offers Extended Security Updates (ESU) for eligible devices through October 12, 2027; its consumer page lists a $30 one-time purchase option in the United States, with eligibility, alternatives and regional terms varying.
Because HP cited both forces, the quarter cannot be treated as a controlled test of AI-PC demand. Windows 11 readiness, normal seasonal purchasing, product mix and a broader PC-market recovery could all have contributed alongside AI hardware.
The results’ constraints and warning signals
Printing remained a drag
Printing revenue fell 4% to $4.0 billion. Consumer printing declined 8%, commercial printing 3%, supplies 4% and total printing hardware units 9%. That contraction offset part of the Personal Systems gain.

Margins did not expand
GAAP operating margin fell to 5.1% from 7.0%, while non-GAAP operating margin fell to 7.1% from 8.2%. Revenue growth therefore did not produce broad operating-margin expansion.
GAAP and adjusted earnings told different stories
GAAP net earnings rose to $763 million from $640 million, and GAAP diluted EPS increased to $0.80 from $0.65. Non-GAAP net earnings, however, fell to $713 million from $834 million, and non-GAAP diluted EPS declined to $0.75 from $0.84. Tax-related items and other adjustments affected the GAAP comparison, so the EPS increase should not be read as proof of stronger underlying operating profitability.
Manufacturing changes reduced, but did not remove, trade exposure
HP said nearly all products sold in North America were being built outside China, with production ramping in Vietnam, Thailand, Mexico and the United States. That may reduce exposure to particular trade costs, but changing suppliers and factories can create transition costs and does not eliminate tariff risk.
Investors were not uniformly convinced
Contemporaneous coverage reported that HP shares initially rose after the announcement and later traded lower in extended trading as investors weighed guidance, tariffs, PC-market pressure and the declining print business. That was the market reaction reported at the time, not a current assessment of HP shares.

1. Start with actual workloads
Inventory the applications employees use and verify whether they support NPU acceleration. Browser, office and line-of-business work may gain little from an AI label, while selected conferencing, imaging, transcription or security features may benefit.

2. Check Windows 11 eligibility first
Use Microsoft’s requirements and the organization’s hardware-management tools to determine whether current machines can be upgraded. Buying a new AI PC solely to obtain Windows 11 is difficult to justify when the existing fleet is compatible.

3. Compare total cost of ownership
- Include acquisition price, deployment and imaging labor, support, warranties, battery replacement and retirement of old devices.
- Account for any software subscriptions or licenses needed for AI features.
- Consider whether a premium device will repay its cost through a real workload improvement.
4. Validate security and manageability
Check Windows 11 Pro requirements, encryption, firmware controls, biometric support, device-management integration and enterprise deployment compatibility. Consumer Copilot+ features are not automatically equivalent to an organization’s AI-governance controls.
5. Plan the lifecycle
Favor sufficient memory and storage headroom, confirmed NPU capability, current drivers, a realistic warranty and available replacement parts. No “AI PC” badge guarantees compatibility with every future AI feature.
Common AI-PC pitfalls
- Many applications still send work to cloud services, so local hardware does not eliminate cloud dependence or data-governance obligations.
- NPU acceleration may apply only to particular applications, languages, regions, Windows editions or account types.
- A fast CPU or GPU can matter more than the NPU for many professional workloads.
- An older PC that technically qualifies for Windows 11 may still be a poor business device because of battery wear, limited performance, weak manageability or an expired warranty.
- Conversely, replacing every Windows 10 device immediately may be unnecessary when upgrades or a temporary ESU bridge are available.
What HP’s quarter says about the AI-PC market
The evidence supports a measured conclusion. AI PCs were a meaningful, higher-value segment inside a growing Personal Systems business: HP reported double-digit sequential AI-PC revenue growth and more than 25% of shipments. But HP also identified Windows 11 refresh demand, and it did not disclose the data needed to attribute the 6% Personal Systems increase to AI PCs alone.
The quarter also falls short of proving a profit transformation. Printing declined, operating margins narrowed and non-GAAP EPS fell. As a historical FY2025 result—not current FY2026 performance—it is best read as evidence of early commercial adoption, not proof that the AI-PC label by itself creates durable demand or superior returns.
