Startup marketing works when it connects one specific customer with an urgent problem, a credible promise, a low-friction next step, and a measurable business outcome. The expensive alternative is activity without learning: publishing everywhere, buying software, running ads, and collecting clicks before the offer or economics are proven.
Use the checklist below to build marketing in stages: discover the market, validate the message, instrument the conversion path, test one or two appropriate channels, build first-party relationships, and scale only what produces qualified and retained customers.
1. Marketing before the customer and problem are clear
Early marketing should be discovery marketing: learning who has the problem, what triggers a search for a solution, which workaround they use, and what language they use. Demand generation, conversion, and retention come later as distinct jobs.
Warning signs
- The homepage explains technology instead of customer value.
- Several unrelated audiences receive the same generic message.
- Traffic rises while sales conversations reveal poor fit.
- Slogans change weekly without a defined learning question.
Better sequence
- Select a narrow beachhead segment.
- Write a one-sentence problem statement and identify the trigger event.
- Interview prospects and recent users.
- Test several problem-and-outcome messages before committing to major content or advertising spend.
Marketing can reveal product-market-fit evidence, but it cannot indefinitely compensate for poor onboarding, confusing pricing, weak retention, or an uncompetitive product.

2. Positioning mistakes that make good products sound interchangeable
Leading with features
Replace phrases such as “AI-powered workflow orchestration” with a message hierarchy:
- Audience: For a specific customer.
- Problem: Who struggles with a costly, recognizable task.
- Outcome: The observable improvement you provide.
- Mechanism: How your product achieves it.
- Proof: A demonstration, customer evidence, benchmark, integration, expertise, or guarantee you can substantiate.
- CTA: One next step appropriate to the visitor’s awareness.
Unsupported superiority claims
“Fastest,” “most accurate,” “secure,” “cheapest,” “best,” and “guaranteed” are advertising claims, not decoration. The Federal Trade Commission says advertising must be truthful, non-deceptive or unfair, and evidence-based. Date benchmarks, explain methodology, distinguish internal tests from independent evidence, state eligibility limits, and avoid guarantees that depend on customer behavior.
3. Conversion-path mistakes
Sending every campaign to the homepage
Match each landing page to the campaign promise, audience segment, awareness stage, desired action, and objection that must be answered. A technical comparison visitor may need proof and documentation; an early-stage visitor may need an explanation and a low-commitment signup.
Asking for too much information
- A newsletter usually needs an email address and a clear description of what arrives.
- A trial should request only information needed to begin.
- A demo form can collect routing information, but should explain what happens after submission.
Ignoring trust and operations
Prioritize a clear value proposition, use cases, screenshots or demonstrations, relevant pricing logic, security and privacy information, contextual testimonials, objection-handling FAQs, mobile speed, accessible forms, and an alternative for visitors not ready to buy. Test every form on mobile and desktop, confirm submissions immediately, route them to an attended inbox or CRM, and verify that analytics records completed conversions rather than button clicks.

“Be everywhere” usually produces inconsistent publishing and shallow learning. Choose a channel by buyer behavior, speed of feedback, deal value, sales cycle, team expertise, audience precision, and whether the result becomes an owned asset.

These are hypotheses, not universal prescriptions. Ask whether buyers can be identified there, whether your team can produce credible material, whether qualified outcomes are measurable, and what happens if reach or ad prices change.
Do not build on one rented platform
Social networks, ad platforms, marketplaces, and third-party communities provide reach but expose you to algorithm, policy, pricing, account, and attribution changes. Use them for discovery and distribution while converting appropriate users into an email list, customer relationship, documentation, case study, referral relationship, or other durable asset.
5. Measuring activity instead of business progress
Followers, impressions, pageviews, and raw clicks are diagnostic signals, not outcomes. Build a measurement ladder:
- Reach: impressions, views, unique visitors.
- Engagement: qualified visits, content completion, replies, saves.
- Lead quality: fit, intent, source, and stage.
- Conversion: signup, purchase, booked meeting, or activated account.
- Economics: acquisition cost, gross-margin payback, retention, lifetime value, and expansion.
- Business result: revenue, retained revenue, or referrals.
Define the event before installing dashboards
Document the primary and secondary conversions, activation event, qualified-lead definition, revenue event, retention milestone, attribution window, and reporting owner. Use consistent campaign names and UTM parameters, for example:

Maintain one source of truth for customer and revenue data, test events in a controlled environment, connect forms to the CRM or payment system, and review consent and privacy settings. Combine web analytics, ad reports, CRM or payment data, customer self-reporting, cohort analysis, and incrementality tests where practical. Platform attribution is directional evidence, not proof that one channel caused all credited revenue. 6. SEO and content mistakes
Publishing for volume
Avoid thin pages targeting every keyword variation, competitor rewrites with no new insight, keyword stuffing, manipulative link schemes, and articles unrelated to your actual expertise. Build fewer, more useful assets
- Use customer interviews and support tickets for language and topics.
- Prioritize high-intent problem, comparison, documentation, and use-case pages.
- Add original examples, data, calculators, templates, or demonstrations.
- Show authorship, review responsibility, accurate titles, useful descriptions, and task-oriented internal links.
- Monitor indexing, queries, and pages in Search Console; address crawlability, canonicalization, redirects, mobile usability, and structured data where appropriate.
SEO is not automatically the best first channel when search demand is minimal, the market is network-driven, or partnerships and direct outreach provide faster learning.
7. Using AI without accountability
AI can draft variations, cluster interview language, summarize calls, repurpose a strong original asset, generate test ideas, and check consistency. Human review remains essential for product, technical, legal, security, medical, financial, safety, customer-specific, and testimonial claims.
- Fact-check every material statement and retain source records.
- Add original examples and subject-matter review.
- Review copyright and originality.
- Do not place confidential customer data into a tool without an approved privacy process.
- Define how errors are corrected and whether synthetic images or media require disclosure in the relevant context.
The issue is not that every AI-assisted page is penalized; the issue is whether content adds value, is accurate, accountable, and useful.

8. Paid advertising before the economics work
Before increasing spend, verify tracking, landing-page relevance, lead quality, sales follow-up, gross margin, payback, retention, creative fatigue, and audience size. Test one major variable at a time: audience, offer, creative angle, landing page, CTA, or trial and pricing structure.

Cheap form completions are not the goal; optimize toward qualified opportunities, activated users, purchases, retained customers, and contribution margin. Watch for duplicate or fraudulent leads, tiny retargeting pools, broad targeting before enough data exists, and free trials that convert but do not activate or retain.
Google Ads has no universal subscription price; auction dynamics, geography, keywords, audience, and bidding determine spend. Advertising does not guarantee organic rankings, as Google’s policy guidance explains: Google Ads policy.
9. Email, privacy, reviews, and influencer risks
Do not buy lists or treat every email as transactional
Scraped or purchased lists damage deliverability and can create legal and platform exposure. Build permission-based acquisition and state what subscribers will receive. Segment by source, prospect or customer status, product usage, role, purchase history, engagement, lifecycle stage, and preferences.
For U.S. commercial email, including many business-to-business messages, the FTC’s CAN-SPAM guidance requires accurate sender information, non-deceptive subjects, a valid postal address, and a clear opt-out. Requests must be honored within 10 business days; the mechanism must remain functional for at least 30 days after sending, and unsubscribing cannot require a fee, login, or information beyond an email address. The page currently states a maximum civil penalty of $53,088 per separate violating email; verify the inflation-adjusted figure before relying on it. CAN-SPAM is U.S. law, not universal legal advice; assess applicable state, international, sector, children’s-privacy, telemarketing, and platform rules.

Disclose relationships and solicit genuine reviews
Clearly disclose paid, affiliate, employee, customer, and creator relationships when they could affect how an endorsement is judged. Do not condition incentives on positive sentiment or suppress negative experiences. Consult the FTC’s advertising guidance and review-solicitation guidance.

- Do not casually promise security, uptime, savings, or performance.
- Explain pricing limits, cancellation, data collection, and data use.
- Use verifiable testimonials with context, baseline, and time period.
- Do not use stock imagery that misrepresents the product.
- Respond to public support complaints and provide an escalation path.
- Update sales, support, onboarding, and documentation when positioning or pricing changes.
Trust affects conversion, retention, referrals, and legal exposure—not just brand perception.
11. Budget and software mistakes
Define the process, owner, required data, automation volume, integrations, and exit plan before buying software. Compare cash cost, team hours, time to learning, time to revenue, reusability, and dependence on a third party. A free plan may impose branding, contact, volume, seat, credit, export, or automation limits.

Buy a tool when it removes a proven bottleneck—not to postpone deciding who the customer is, what the offer means, or which result matters. Keep ownership of domains, ad accounts, analytics properties, email lists, creative, and exports when using agencies or contractors.

Days 1–7: establish the hypothesis
- Choose the initial segment and trigger event.
- Review interviews, support logs, wins, and lost deals.
- Rewrite the message around problem, outcome, proof, and CTA.
- Define the primary conversion and activation event.
Days 8–14: repair the path
- Align a landing page with the message and audience.
- Test forms, confirmation, routing, follow-up, mobile behavior, accessibility, and consent.
- Audit analytics and connect conversion data to CRM or payments.
- Document campaign naming and UTM conventions.
Days 15–21: run one controlled experiment
- Launch one organic or paid test with a stated hypothesis and stop condition.
- Start a permission-based lifecycle sequence.
- Interview leads and lost prospects and record objections.
Days 22–30: decide from evidence
- Review qualified outcomes, activation, retention signals, and economics.
- Fix the highest-friction step.
- Classify the channel as continue, modify, pause, or retest with a different hypothesis.
- Do not change strategy because of one anomalous day.
Final operating principle
Start narrow, measure the next meaningful business outcome, protect customer trust, and scale only what the startup can explain. Distribution is useful when it produces learning and durable customer relationships; activity without those results is an expense, even when the software is free.
