Apple Intelligence was supposed to give the iPhone 16 a compelling reason to upgrade. But when the phones reached stores on September 20, 2024, the complete AI experience was not ready, and availability varied by country and language. That made the “supercycle” thesis plausible—but unproven.
Why Apple Intelligence mattered to the iPhone 16
Apple introduced Apple Intelligence at WWDC 2024 as a system feature rather than a single chatbot. The pitch included Writing Tools for rewriting, proofreading and summaries; priority notifications; Genmoji; Image Playground; Image Wand; natural-language photo search; and a redesigned Siri with onscreen awareness, personal context and the ability to act across apps. ChatGPT integration was also promised.
Apple said the system would combine on-device processing with Private Cloud Compute for more demanding requests. That privacy-focused architecture was part of the differentiation, but it also meant Apple had to make the feature set work across hardware, operating systems, languages, servers and local regulations.
The upgrade thesis followed a familiar pattern. A large installed base of iPhone owners might replace otherwise adequate phones if AI made older models feel materially less capable, much as larger displays helped drive the iPhone 6 cycle and 5G supported the iPhone 12 cycle. Apple’s fiscal 2024 filing, however, reported iPhone net sales of $201.183 billion, essentially flat from the prior year, which helps explain why investors wanted a new catalyst (Apple Form 10-K).

The launch-day problem: compatible hardware, incomplete software
Apple unveiled the lineup on September 9, 2024, and retail sales began September 20 (Apple). Every iPhone 16 model was designed to support Apple Intelligence, but “supports Apple Intelligence” did not mean “includes the complete suite on day one.” The initial public release of iOS 18 did not contain the full set of promised capabilities.
The first features arrived through iOS 18.1 in October. Later updates added more functions, languages and ChatGPT integration. The most distinctive Siri capabilities—personal context, onscreen awareness and more capable cross-app actions—remained delayed well beyond launch. Apple CEO Tim Cook said in May 2025 that the personalized Siri work was still being developed because it had not met Apple’s quality standards (9to5Mac).
What buyers could expect over time

Geography changed the value of the upgrade
China
China was strategically important because it is a major iPhone market, local regulation affects AI services, and domestic manufacturers were promoting their own AI features. Apple Intelligence was not broadly available there when the iPhone 16 launched. Apple also faced Huawei’s resurgence, local competition, economic pressure and patriotic purchasing. It would be inaccurate to assign weak Chinese sales to AI delays alone.

During the relevant holiday quarter, the Associated Press described an approximately 11% year-over-year decline in Apple’s Greater China business (AP). That regional weakness made a globally uniform AI-driven replacement wave harder to achieve.

The European Union presented a different constraint. Apple said some Apple Intelligence features would not initially be available there because of concerns involving the Digital Markets Act and other regulatory requirements. This was a delayed or constrained rollout, not a permanent exclusion of every EU user. Availability changed as Apple addressed software and compliance issues.
Could the delay have reduced demand?
The concern was commercially credible. A buyer motivated by AI could reasonably postpone an upgrade after learning that the most impressive features would arrive later or might not work in the buyer’s country. The iPhone 16’s camera, processor, battery and Camera Control improvements were meaningful, but they were evolutionary for owners of recent iPhones. Without a day-one software breakthrough, the phone could look like a conventional annual refresh.

- Regional exclusion: A U.S. English-speaking customer and a customer in China or the EU were not buying the same practical AI proposition.
- Feature fragmentation: Access depended on compatible hardware, current software, supported language and local rules.
- Unclear killer application: Writing assistance and notification summaries may be useful without justifying replacement of a recent phone.
- Delayed Siri: The most personal and distinctive demonstration remained unavailable.
There were also reasons demand could hold up without a complete AI launch. Long replacement cycles, worn batteries, better cameras, trade-in credits, carrier promotions and Pro-model displays can drive purchases independently of software. Those factors make it impossible to isolate the sales effect of the delay from public results alone.
What sales evidence actually showed
Apple reported $46.22 billion in iPhone revenue for the July–September 2024 quarter, up 6% year over year (AP). Because the quarter ended only days after the iPhone 16 went on sale, that figure is not a full-cycle test of demand.
In the holiday quarter, worldwide iPhone sales were below expectations. Tim Cook nevertheless said the iPhone 16 family was performing better year over year in markets where Apple Intelligence had launched than in markets where it had not (Axios). That is useful evidence of a market difference, but it is management commentary and correlation—not proof that AI caused the gap. Supported markets could also differ in income, carrier promotions, product mix and upgrade timing.

No public counterfactual shows how many more phones Apple would have sold if every feature had been available everywhere on September 20. Nor does a weaker-than-expected quarter prove that the iPhone 16 was a failure. It shows only that the results did not establish an unusually large global replacement wave.

A supercycle is an unusually large replacement cycle triggered by a major technology or form-factor change. It is an analyst forecast, not a product rating and not a guaranteed sales outcome.
The evidence supports a narrower conclusion:
- The iPhone 16 generated substantial revenue and sold successfully enough to remain an important product line.
- Apple said AI-supported markets performed better year over year.
- Worldwide holiday-quarter sales missed expectations.
- Fiscal 2024 iPhone revenue was flat.
- The flagship personalized Siri upgrade was still delayed months after launch.
Those facts do not support declaring a global AI supercycle. They also do not prove that delays killed one. The most defensible reading is that Apple Intelligence may have lifted upgrade intent in supported markets and segments, while its staggered rollout reduced the immediate impact and left other forces—especially China weakness, mature replacement patterns and incremental hardware—competing for the same purchase decision.

The strategic trade-off for Apple
The bearish case
Launching hardware before the promised software risked disappointing customers who bought on future expectations. It gave competitors time to define the “AI phone,” weakened the urgency of upgrading in unsupported regions and made the iPhone 16 appear ordinary to owners whose current devices were still fast and reliable.
The defensive case
Apple could reasonably prefer a staged release to an unreliable Siri or poorly tested privacy system. Apple executives described Apple Intelligence as a long-term technology effort rather than a one-quarter event, emphasizing responsible development (9to5Mac). Delaying a feature that failed Apple’s quality bar could protect trust, even if it reduced launch momentum.
What this means for a buyer’s money
Buy an iPhone 16 when you need a new supported phone now and value the Apple Intelligence features already available in your language and region alongside the hardware. Choose a Pro model only when its camera, display or performance advantages matter independently of AI; it does not remove software or regional limits.
Wait when personalized Siri is the main reason to upgrade, or when your region does not yet offer the features you want. Check Apple’s current availability documentation before buying, then calculate the net cost after a condition- and time-dependent Apple Trade In estimate. AppleCare+ is optional protection, not a requirement for Apple Intelligence; compare its premiums and deductibles with existing carrier or card coverage at Apple’s support page.

The Bottom Line
Apple Intelligence delays likely reduced the iPhone 16’s immediate AI upgrade appeal, particularly outside supported markets. But the available sales data cannot show that the delays alone prevented a supercycle; the result was shaped by geography, China competition, mature replacement cycles, pricing and ordinary hardware demand.
