Amazon’s 2024 Just Walk Out AI model: what changed and why third-party stores matter

Amazon’s new Just Walk Out model fuses camera and sensor data to speed checkout-free receipts as the company shifts its focus toward third-party retail locations.

Amazon announced a new multimodal foundation model for Just Walk Out on July 31, 2024, as it pushed the checkout-free system beyond Amazon-operated stores. The model combines camera, weight-sensor, store-map and product-catalog signals at the same time instead of analyzing shopper actions sequentially. Amazon said that should make receipts faster and more accurate, reduce retraining for unusual situations and simplify deployment in new locations. Those are company claims: Amazon did not publish an independent accuracy test, error rate, latency measurement or standard price.

The commercial strategy is as important as the machine learning. Amazon was seeking rapid growth among stadiums, airports, hospitals, universities, convenience stores and other third-party venues where queues and limited staffing are costly. Amazon’s later decision to close its own Go and Fresh stores does not end Just Walk Out; it makes licensing the technology to outside retailers more central to the business.

What Amazon announced on July 31, 2024

Amazon described a new multimodal foundation model for physical retail, built with transformer-based machine-learning techniques. It is an evolution of Just Walk Out, not a publicly released chatbot or a named large language model. Amazon has not disclosed a public model name, parameter count, benchmark score or standalone software release.

The change is how the system combines evidence. Earlier processing could evaluate events in sequence; the new model is designed to analyze video, shelf-weight changes and other store data concurrently. The output is still a practical retail decision: which shopper took which product, and what should appear on that shopper’s receipt.

Amazon said it planned to put the model into existing stores during the month after the announcement. GeekWire reported that Amazon and the company described Just Walk Out as operating in more than 170 third-party locations in the United States, United Kingdom, Australia and Canada at that time (GeekWire).

The retail problem is “who took what?”

A checkout-free store must construct a reliable virtual cart without a shopper scanning items. The system has to associate an interaction with the right person, distinguish a pickup from a return and settle the transaction quickly enough that leaving the store feels simpler than using a checkout.

Amazon says the new model is intended to handle difficult combinations such as:

  • Two customers reaching for the same product.
  • One shopper picking up several varieties or multiple units.
  • Products being picked up and returned in different combinations.
  • A refrigerator or freezer window becoming fogged.
  • Blocked camera views, poor lighting, misplaced products or a changed store layout.

These examples describe scenarios the model is designed to interpret, not independently verified success rates. Amazon’s announcement provides no published false-charge percentage, average receipt latency, error bars or third-party evaluation (Amazon).

A typical installation combines several layers rather than relying on one camera or one algorithm.

  1. Authorize a shopper. Depending on the installation, the customer taps a credit card, mobile wallet, retailer app, employee badge or meal-plan credential at entry, or pays at an exit gate.
  2. Observe the store. Overhead cameras follow movement and product interactions. Shelf or cooler weight sensors provide another signal, particularly for small packaged goods.
  3. Model the physical layout. Amazon uses a three-dimensional map of shelves, fixtures, refrigerators, freezers and product locations, plus a visual catalog of merchandise. GeekWire reported that built-in LiDAR in compatible Apple iPhones or iPads can be used to create interactive store maps.
  4. Build a virtual cart. Machine-learning models fuse the signals to associate a pickup, movement or return with a shopper.
  5. Charge and issue a receipt. In an entry-payment configuration, the account is charged after the shopper exits. In an exit-payment configuration, the customer browses first and pays at a gate. Amazon describes both configurations in its how-it-works guide.

“Multimodal” here means combining different machine-generated signals—video, weight, geometry, product images and actions—in one decision process. It does not mean Amazon has put a consumer-style text, image, audio and video generator behind every store.

What Amazon says the new model improves

  • Faster receipt generation.
  • Higher accuracy in ambiguous interactions.
  • Fewer delays when shoppers pick up, move or return products.
  • Less manual retraining for unfamiliar scenes.
  • Easier deployment in new stores.
  • Better tolerance of rearranged or misplaced merchandise.
  • A simpler overall system architecture.

“More accurate” and “faster” should be read as Amazon’s product claims, not as measured industry benchmarks. The announcement does not establish a universal return on investment, installation cost, payback period or dispute rate.

Why third-party stores are the strategic focus

Amazon markets Just Walk Out to locations where a short shopping mission and a sudden crowd make a conventional checkout especially painful. Its target categories include sports stadiums, airports, hospitals, college campuses, universities, entertainment and conference venues, convenience stores, theme parks and workplace or industrial sites (Just Walk Out).

Amazon identifies potential benefits such as shorter queues, higher throughput during demand surges, longer or 24-hour operation, lower staffing pressure, reduced theft and more productive use of constrained retail space. Whether those benefits outweigh hardware, integration, maintenance and exception-handling costs depends on each site; Amazon publishes no standard price list and directs prospective customers to contact its sales team (Amazon’s product page).

Reported scale, with an important qualification

The July 2024 figure was more than 170 third-party locations. Current Amazon pages report different numbers: the Just Walk Out website says more than 175 third-party retailers, while an Amazon technology-lab page says the system is available in over 200 third-party locations (Just Walk Out; Amazon). These are company-reported figures from different pages and should not be silently combined.

Camera-and-sensor stores versus RFID merchandise stores

Computer vision and sensor fusion

Cameras, shelf weights, maps and product images can support ordinary packaged food and beverages without tagging every unit. The trade-off is dependence on visibility, lighting, crowd density, accurate product data and careful remerchandising. Exceptions can arise when shoppers hand items to one another, place products in the wrong location, enter with an outside item, or shop in a dense group.

RFID for apparel and fan gear

Amazon also offers an RFID version aimed at individually identifiable merchandise such as clothing, apparel and sports fan gear. The flow is:

  1. Tag each item with RFID.
  2. Let customers enter and shop normally.
  3. Use RFID readers at the exit to detect the tagged items.
  4. Take payment by card or mobile wallet and create the receipt.

RFID can be straightforward for individually tagged goods, but it adds tag purchasing, attachment, reader placement, tag management, returns and inventory processes. Amazon says it developed this capability with Avery Dennison (RFID overview; Amazon’s RFID announcement).

What role do human reviewers play?

Amazon rejects the broad claim that people remotely watch live shoppers and manually tally every purchase. Its more precise position is that human workers can annotate real or synthetic shopping data to train and improve models, while receipts are generated automatically by computer-vision and sensor-fusion systems. That distinction matters: “not manually reviewed at checkout” is narrower than “no humans are involved anywhere.” Amazon’s explanation appears in its retail update and was discussed by GeekWire; it has not been independently audited in the cited material.

Biometrics, payment and customer identity

Amazon says standard Just Walk Out does not collect biometric information. It links a shopper to a payment method or temporary trip identifier and tracks product interactions rather than identifying the person with facial recognition or palm scans. This should not be confused with Amazon One, a separate palm-recognition service used in some locations (Just Walk Out FAQ).

Supported options can include major credit cards, mobile wallets, retailer apps, employee badges and meal-plan apps. Amazon’s FAQ notes that prepaid, gift or value-loaded cards may not be supported in every configuration. A retailer must also plan for group shopping, failed authorization, age-restricted goods, refunds, discounts, loyalty programs and customer disputes.

Just Walk Out after Amazon’s Go and Fresh retreat

Just Walk Out and Amazon Go or Amazon Fresh are different things. Just Walk Out is a technology platform sold to outside retailers; Go and Fresh were Amazon-operated store formats. In an update dated January 27, 2026, Amazon said it was closing its Amazon Go and Amazon Fresh physical stores and converting various locations to Whole Foods Market stores (Amazon).

That store pullback is not an announcement that Just Walk Out is discontinued. Amazon continues to market the service to third parties. The same update says shoppers in large-format grocery stores have preferred Dash Cart, which displays a running total, item locations, navigation and budget information. That positioning suggests Just Walk Out is a better fit for small, quick-trip missions than for a large weekly grocery shop where customers want continuous spending visibility.

What a retailer should evaluate before signing

Store and merchandise fit

  • Is the location small and high-throughput, or a low-volume store unlikely to recover installation costs?
  • Are products standardized packaged goods, individually tagged merchandise, fresh food, bulk items or weighed goods?
  • Will the store be reconfigured often, and who will maintain the map and product catalog?

Infrastructure and integration

  • Ceiling camera locations, shelf or cooler sensors, cabling, power, network connectivity and edge-compute capacity.
  • Entrance and exit gates that satisfy accessibility, fire-code and emergency-egress requirements.
  • Point-of-sale, inventory, tax, pricing, promotions, loyalty, refunds and returns integration.
  • Support procedures for outages, disputed receipts and damaged or untagged products.

Commercial and governance questions

  • Request hardware, installation, software, support and replacement-cost quotes; Amazon does not publish a standard rate card.
  • Ask for deployment time, required store downtime, contract term and exit provisions.
  • Request accuracy and receipt-latency results from comparable venues, including peak crowd conditions.
  • Clarify data retention, camera access, customer disclosures and local privacy or surveillance obligations.
  • Confirm handling of age verification, group purchases, payment failures, returns, promotions and emergency evacuation.

What remains unknown

  • Amazon has not published the model’s public name, size or independent benchmark.
  • No cited source supplies a universal accuracy improvement, false-charge rate or receipt-latency figure.
  • There is no public standard Just Walk Out price, average installation cost or guaranteed payback period.
  • Amazon’s location counts are company-reported and inconsistent across current pages.
  • The public material does not provide a complete error, refund or customer-dispute dataset.

The Bottom Line

Amazon’s 2024 model is a meaningful sensor-fusion upgrade aimed at making Just Walk Out easier to deploy and more reliable in messy retail scenes. The larger bet is commercial: turning technology developed in Amazon stores into infrastructure for third-party venues. The opportunity is clearest in small, busy locations, but any retailer should demand site-specific economics and independently meaningful performance data before treating Amazon’s claims as a proven return.
