In September 2024, newly appointed Starbucks chairman and CEO Brian Niccol laid out an initial U.S. plan centered on reliable mornings, barista-led service, a welcoming coffeehouse and technology that supports both customers and employees. His message was a return to what he saw as Starbucks’ core strengths—not a claim that the company’s priorities would stop there. By September 2026, Starbucks described “Back to Starbucks” as a broader effort spanning service, partner investment, menu innovation and growth.
What Brian Niccol said Starbucks needed to fix
In his first-week message as chairman and CEO, Niccol said conversations with customers and Starbucks partners suggested the company had drifted from its core. He acknowledged that some U.S. stores could feel transactional, with overwhelming menus, inconsistent products, long waits and hectic handoffs. He described the plan as his initial focus for the U.S. business, not a complete account of Starbucks’ global strategy.
Niccol named four priorities: empower baristas to care for customers; “Get the morning right, every morning”; reestablish Starbucks as a community coffeehouse; and tell the company’s story. He also called for technology investment to improve the partner and customer experience, the supply chain, and the Starbucks app and mobile ordering. Niccol’s September 2024 message said the company operated in 87 markets at that time; that is a historical figure, not a current market count.
What “get the morning right” meant
The morning priority was about meeting expectations for the basics: customers should receive drinks and food on time and as ordered, without a rushed handoff undermining the experience. Niccol put it plainly: “People start their day with us, and we need to meet their expectations.” That connects speed with product consistency and service rather than treating throughput as the only measure of a successful morning.

The focus mattered because mornings combine several kinds of demand—café, drive-through and mobile orders—while Starbucks was acknowledging long waits and hectic handoffs in some stores. The plan’s stated aim was a dependable, more personal visit, not simply a faster transaction.
Why coffee and barista craft remained central
Niccol described coffee as “our heart” and linked high-quality beans, roasting, equipment and barista training to the handcrafted customer experience. In that framing, focusing on coffee was not just a menu reset: product quality and the skills needed to prepare it were the foundation for the coffeehouse experience.

His message did not reject innovation. Instead, it called for Starbucks to “innovate from here”—building on its coffeehouse identity rather than letting additions distract from it. Starbucks’ September 2026 retrospective later described coffee craft and menu developments as part of the broader effort. That retrospective is the company’s account of its actions and progress, not an independent assessment of customer outcomes.
What “invest in tech” covered
The technology agenda Niccol described had practical operational and customer-facing purposes: improve conditions for partners and customers, strengthen the supply chain, and improve the app and mobile ordering. Technology was presented as a way to support a better service experience, not as a substitute for baristas or hospitality.

By January 2026, Starbucks was describing operational tools including Smart Queue, which sequences café, mobile, drive-through and delivery orders; AI-supported supply-chain and scheduling tools; and its proprietary Mastrena 3 espresso equipment. At Investor Day on January 29, Starbucks said average peak throughput in Q1 fiscal 2026 was less than four minutes across café and drive-through coffeehouses. That is a company-reported average for that quarter and those formats, not a promised wait time at every store. The Investor Day release also described Green Apron Service and the company’s wider operating framework.
How Starbucks described the strategy’s next phase
Starbucks’ September 2026 account presents “Back to Starbucks” as a two-year effort to restore a welcoming atmosphere, service, human connection and high-quality food and beverages while investing in partners. It lists a series of dated steps:

- October 2024: staffing and partner investment.
- January 2025: ceramic mugs, free refills and condiment bars.
- June 2025: coffeehouse uplifts announced.
- August 2025: Green Apron Service rolled out nationwide in North American company-operated coffeehouses.
At its January 2026 Investor Day, Starbucks also said it was working to sustain the morning business while creating a new afternoon occasion. The company’s fiscal 2028 framework set targets of 5% or greater consolidated net revenue growth and 3% or greater comparable store sales growth globally and in the U.S. Those are company-stated future targets published on January 29, 2026—not achieved results.

The September 2024 message is useful for understanding Niccol’s initial U.S. priorities: improve morning reliability, put baristas and coffee craft at the center, make stores feel more like welcoming coffeehouses, and use technology to support operations and ordering. The later milestones show how Starbucks says it extended that agenda into service systems, equipment, menu development, other dayparts and growth.

Those updates establish what Starbucks announced and how it describes its own progress. They do not independently verify whether wait times improved or customers consistently experienced better service; the reported throughput figure is limited to the company’s stated scope, and no universal store-level outcome follows from it.
