India-Pakistan Tensions: Why C-Suites Should Prepare for Disruption

The May 2025 India-Pakistan escalation disrupted travel and trade. Here is how executives can map exposure, protect employees and prepare continuity decisions without treating renewed conflict as inevitable.

Preparing for conflict does not mean predicting another India-Pakistan war. It means knowing which employees, suppliers, routes and operations could be affected—and deciding in advance who can act if travel restrictions, airspace closures or trade controls change. The May 2025 escalation disrupted travel and trade and affected markets; current UK travel advice still includes geographically specific restrictions, as of 8 October 2026.

What the conflict means for business planning

The Congressional Research Service (CRS), in a May 2025 report, described international travel and trade disruption and effects on markets during the escalation. It also noted concern about further escalation and limited evidence that the ceasefire marked a return to earlier patterns of restraint. These are assessments from that period, not a prediction of what will happen next.

The Council on Foreign Relations’ conflict tracker, updated 3 August 2026, said the U.S.-brokered ceasefire had held since May 2025 and identified the suspension of the Indus Waters Treaty as an ongoing source of tension. The two assessments have different dates and scopes; neither establishes how likely a future escalation is. Current travel advice can show where governments advise against travel now, but it cannot forecast future closures.

The business case for preparation is practical: a company can be exposed through staff travel, local employees, customers, suppliers, logistics providers, air routes or cross-border dependencies even if it has no office in either country. No source here quantifies the exposure of an individual company. Leaders need to map their own dependencies rather than apply a regional statistic to their balance sheet.

Check current travel advice before approving travel

As of 8 October 2026, UK Foreign, Commonwealth & Development Office (FCDO) advice for India advises against all travel within 10 km of the India-Pakistan border and all travel to Jammu and Kashmir, except for specified exceptions. The FCDO says the Wagah-Attari crossing is closed except for the daily retreat ceremony.

For Pakistan, the FCDO advises against all but essential travel within five miles of the India border and says the crossing is closed. Its advice also recalls that regional tensions in May 2025 led to sustained airspace closures and flight suspensions. These are UK government recommendations and notices; employees of other nationalities should check their own government’s current advice as well as the advice relevant to the itinerary.

The FCDO warns in its India advice: “Your travel insurance could be invalidated if you travel against advice from the Foreign, Commonwealth & Development Office (FCDO).” Before approving a trip, have the traveler and travel team check the current advice, itinerary, insurer’s terms and any required approval for an exception. A general country-level clearance is not a substitute for checking the specific destination and route.

Build a response plan around decisions, not a map

A conflict map can become outdated quickly and does not reveal which people or operations depend on a particular road, airport, supplier or border crossing. Use a current employee and itinerary roster alongside a dependency map. The following actions are operational recommendations based on documented travel restrictions and disruption; they are not instructions issued by the FCDO or other cited sources.

  1. Locate exposure. Record employees and contractors by work location, planned travel, transit airport and route. Flag proximity to restricted areas, reliance on cross-border routes, and any traveler whose return journey depends on airspace that could be restricted.
  2. Name decision owners. Specify who can stop or approve travel, change an itinerary, pause an operation, contact staff, and authorize relocation or evacuation. Set an escalation route for decisions outside normal working hours.
  3. Give employees one reliable channel. Tell staff which official travel-advice sources to check and where the company will post instructions. Provide a way to confirm they are safe if ordinary messaging or connectivity is disrupted.
  4. Check insurance before travel. Review policy conditions against the relevant government advice and the exact itinerary. Escalate uncertainty to the insurer or travel-risk provider before departure rather than assuming a policy will respond.
  5. Set decision triggers in advance. For example, define who reviews a trip when official advice changes, an airport or route becomes unavailable, a supplier reports interruption, or staff cannot be reached. Specify what evidence triggers a pause, reroute or continuity action, and who can approve it.

Map supplier, trade and route dependencies

Trace critical goods and services beyond the first-tier supplier. Record country of origin, export country, transit points, customs routes, logistics providers and alternatives. Include digital or business services if their delivery depends on staff or infrastructure in the region. Identify where a single supplier, route or border crossing could stop an essential operation.

There is a specific trade-control reason to check current rules rather than rely on old assumptions. India’s Ministry of Commerce and Industry said a Directorate General of Foreign Trade (DGFT) notification issued on 2 May 2025 prohibited direct or indirect import or transit into India of goods originating in or exported from Pakistan, until further orders. That historic notice is not proof of the complete rule in force today. Before shipping, sourcing or promising delivery, confirm whether later orders have changed the restriction and obtain appropriate trade-compliance advice.

ACAPS’ 9 June 2025 assessment reported that border closures and airspace restrictions disrupted trade and supply chains, affecting the availability and affordability of essential goods in both parts of Kashmir. Its review covered publicly available information through 4 June 2025 and noted information gaps. It documents a regional disruption, not the likely effect on a particular company or a current measure of supply availability.

Prioritize what to test

Employees and travel Who is in or traveling through an affected area? Which parts of a journey could be restricted? Keep a current roster and itinerary list; assign authority to pause or change travel.
Suppliers and trade rules Do goods originate in, export from, or transit through India or Pakistan? Could a rule change affect import, transit or delivery? Check current official rules; identify compliant alternatives and the time required to qualify them.
Transport and logistics Does delivery depend on a border crossing, airport, airspace corridor or single logistics provider? Identify alternate routes and providers, and test whether they can handle the required volume.
Critical operations Which service, customer commitment or revenue stream stops if an employee, route or supplier is unavailable? Set continuity triggers and recovery priorities for the operations with the greatest impact.

Compare exposures by employee location and travel risk, dependence on India-Pakistan trade or connected routes, operational criticality and recovery time. These are useful planning dimensions, not rankings supplied by the cited reports. A supplier described as “alternative” is not a genuine backup until the company has checked capacity, contracts, regulatory requirements and how quickly it can switch.

Prepare for disrupted movement and uncertain information

Travel restrictions and airspace interruptions can affect more than an employee’s immediate destination: they may strand travelers in transit, delay returns, or disrupt time-sensitive deliveries. The 2025 experience documented by CRS and the FCDO supports planning for those possibilities, but does not establish that the same restrictions will recur.

For significant developments, maintain a short incident log recording the claim, its source, the time checked, and the decision it informed. Separate official notices—such as current travel or trade rules—from statements by parties to the conflict, unverified reports and internal assumptions. This distinction matters because government accounts are not neutral narration. India’s 2025 official account discussed an “information war”; Pakistan’s official account differed on the conflict’s causes and conduct. The available accounts do not settle those competing claims.

Use an agreed escalation channel to tell affected staff what is confirmed, what remains uncertain, what action is required and when the next update will come. Avoid forwarding unverified reports as instructions. If communications fail, employees should know the backup channel and the person responsible for checking on them.

Keep regional context in proportion

CRS reported that 26 tourists were killed in the Pahalgam attack in 2025. It also stated that at least 80% of Pakistan’s agricultural sector relies on flows of the Indus and two tributaries. These figures help explain the conflict’s human and regional stakes; neither is a company-loss estimate or a forecast of future supply, water or market disruption.

For executives, the relevant conclusion is narrower: regional risk can reach a company through specific people, routes, rules and dependencies. Preparation should be proportionate to those actual links, and decisions should be updated when official advice or business conditions change.
