It can reduce money tied up in unsold goods and storage needs, but it also leaves less room to absorb forecasting errors or supply delays. JIT does not, by itself, mean a customer’s order will arrive faster.
How just-in-time replenishment works
JIT uses a demand signal to pull inventory toward the next stage of the supply chain. As Kate Ashley, Associate Teaching Professor in Northeastern University’s Supply Chain and Information Management Group, puts it in Shopify’s explanation of JIT inventory: “A useful way to distinguish JIT from other inventory strategies is to think about push vs. pull.” In a pull system, the next stage signals that it needs more stock instead of receiving large quantities based on a distant target.
- Track demand and inventory. The seller monitors sales, customer orders, available stock, and expected demand. Accurate records and forecasts help the business decide when and how much to replenish.
- Send a replenishment signal. A customer order, low-stock rule, production schedule, or kanban cue can prompt an upstream action. The U.S. EPA describes one example: “The company signals its suppliers, using computers or delivery of empty, reusable containers, to supply more of a particular component when they are needed.”
- Coordinate supply. The business may order from a supplier, start production, move stock from another location, or arrange for a supplier to fulfill orders directly. These options differ in who holds the goods and who controls the customer delivery promise.
- Receive and record stock. In a warehouse or third-party logistics (3PL) arrangement, inbound goods must be checked in, recorded in the inventory system, and made available for picking. Amazon Supply Chain Services describes the receiving-to-recording-to-storage interval as “dock-to-stock” time.
- Fulfill the customer’s order. Once the item is available, the seller or fulfillment provider still has to pick, pack, and ship it. JIT changes how much stock is held and when replenishment happens; it does not remove the ordinary work of order fulfillment.
What JIT can change for an ecommerce business
Holding less inventory may reduce storage requirements and the amount of cash committed to unsold goods. It can also reduce exposure to products becoming obsolete when designs or customer preferences change. These are potential benefits, not guaranteed savings: a lean stock position works only if demand forecasts, supplier commitments, and inventory coordination are dependable.
The trade-off is less protection against timing problems. If demand exceeds the forecast, a supplier misses a commitment, transport is delayed, or production stops, a business with little stock on hand may not be able to meet its customer promise. A reserve of selected items can be sensible where a stockout would be especially costly or disruptive.

JIT also does not automatically make a supply chain more environmentally efficient. The EPA’s JIT/kanban guidance notes that inventory burdens can shift upstream if the approach is not implemented across the supply chain, while more frequent transport trips can increase fuel use and emissions. Load planning and the design of the full supply chain matter.
JIT is not the same as fast customer delivery
JIT describes when inventory is replenished; same-day delivery, next-day delivery, and quick commerce describe how quickly a customer receives an order. DHL’s explanation of on-demand delivery describes quick commerce as an accelerated ecommerce model with very short delivery windows, often supported by fulfillment locations close to customers.

A retailer can combine stock held near customers with JIT replenishment, but the replenishment strategy alone does not make parcel delivery fast. The customer’s delivery speed also depends on where inventory is located and how the order is fulfilled.
When JIT may—or may not—fit
JIT is easier to manage when demand is reasonably predictable, inventory records are current, replenishment lead times are dependable, and suppliers or fulfillment partners can coordinate closely. It is harder to rely on a no-buffer approach when demand is volatile, lead times are long or uncertain, products are critical, or customers are unlikely to accept a backorder.

There is no universal numerical threshold for choosing JIT over a larger safety-stock position. Compare the cost of carrying stock with the likely cost and customer impact of running out. Include inventory location in that calculation: stock in the wrong place may not serve the demand that matters.
- Forecast accuracy: How reliably can the business predict demand for the relevant product and period?
- Supplier reliability: How consistent are replenishment lead times, and how quickly can disruptions be communicated?
- Stockout tolerance: Would customers accept a delay or backorder, or would a shortage carry a high cost?
- Inventory costs: What are the costs of storage and cash tied up in stock compared with the consequences of carrying too little?
- Inventory placement and fulfillment: Is stock positioned where orders occur, and can the seller or its fulfillment provider receive and ship it in time?
What the available figures do—and do not—show
A 2022 Federal Reserve Board paper, “Spread Too Thin: The Impact of Lean Inventories,” reports a model estimate of a 1.3% increase in firm value relative to a no-JIT economy. That is an economic model result, not an observed ecommerce-wide outcome or a typical return for an online retailer. No ecommerce-specific adoption rate or universal savings figure is established here, so the estimate should not be used as a forecast for an individual business.
