What Silicon Valley Could Learn From Zhihu—and What It Shouldn’t Copy

Zhihu’s question-led community offers Silicon Valley ideas for building searchable knowledge and visible expertise. Its financial results and distinct governance context show why the model should be adapted, not copied wholesale.

Silicon Valley can learn from Zhihu’s question-led design, visible expertise signals, creator incentives, and integration of search with community knowledge. But Zhihu is not a simple success story to reproduce: the Chinese platform reported declining 2025 revenue and a full-year GAAP loss, and its governance operates in a different legal and political environment from U.S. services.

“China’s Quora” is a useful introduction, but an incomplete comparison. Zhihu began as a Q&A community in 2010 and has expanded into a broader content community, membership business, professional creator network, vocational-training channel, and AI-search product. The most useful lesson is about how those parts can reinforce one another—not that a U.S. company should copy the whole system.

What Zhihu is now—and what its scale does and doesn’t mean

Zhihu describes itself as a Q&A-inspired online content community. Its formats include questions and answers, articles, video, livestreaming, feeds, topic communities, columns, search, and discovery features. The company’s stated focus is practical knowledge that helps people find solutions, make decisions, and learn. It launched in 2010; its corporate information page outlines its business and positioning.

In its 2025 Form 20-F, Zhihu reported 80.3 million cumulative content creators and 953.9 million cumulative pieces of content across more than 1,000 verticals as of December 31, 2025. These are accumulated totals, not counts of currently active creators or proof that every item is useful. The same filing reports average monthly subscribing members of 13.5 million in 2025, down from 15.0 million in 2024. The company’s filing is the source for these figures.

For product leaders, the point is less the size of the archive than its shape: questions and answers sit alongside other formats and ways to find, follow, and pay for knowledge. That broader system is what makes Zhihu a more useful case study than a one-to-one comparison with Quora.

Why a question can outperform a blank social feed

A blank posting box asks users to invent both a topic and a contribution. A question supplies a specific information need and a reason to respond. “How do I…?”, “Which is better…?”, “What happened…?”, and “Is this safe…?” each frame a problem that contributors can address from different angles.

That structure creates several product advantages:

  • A prompt for contribution: A question makes it clearer what kind of knowledge would help.
  • Room for comparison: Multiple answers can show disagreement, trade-offs, or different experiences rather than compressing everything into one post.
  • Signals for evaluation: Votes and comments can offer feedback, although they measure user response—not truth by themselves.
  • Searchable intent: Questions often resemble the queries people put into a search engine.
  • Durability: A strong answer can remain useful after the original discussion. New answers can also appear as technologies, rules, or norms change.
  • Demand discovery: Questions reveal what users want to know before a platform has to invent content categories for them.

Zhihu says questions can receive several answers quickly or accumulate them over a longer period. That creates an archive of perspectives, but it also creates a maintenance problem: old answers can become stale, contradictory, or unsafe to follow. A useful question page therefore needs ways to show dates, corrections, sources, and changes—not merely a permanent URL.

The transferable idea for a U.S. product is to design around high-value information needs rather than treating every contribution as an interchangeable feed post. A question-first workflow is most likely to work when a service can help users distinguish helpful answers from popular ones and keep time-sensitive information current.

Trust depends on making expertise visible without overstating it

Knowledge communities need ways to help readers judge who is speaking. Zhihu says it upgraded professional-creator identification in April 2023 and expanded its Haiyan Plan in March 2024 to support verified professional users and creator monetization. It also reported that in 2025 the number of creators receiving core incentive payments grew by a double-digit percentage, total payouts rose about 70% year over year, and average income per participating creator increased by more than 40%. Those are company-reported mechanisms and results; they do not show that verification caused more accurate answers or that payments alone improved quality.

For a platform, the key design distinction is between different kinds of authority. A licensed professional, a researcher, and someone with extensive firsthand experience may all have useful knowledge, but they are not interchangeable. A product can make these distinctions legible without suggesting that a badge guarantees correctness or that an uncredentialed person has nothing to contribute.

  • Label professional credentials by field and, where relevant, jurisdiction or expiration.
  • Distinguish direct experience from academic or professional expertise.
  • Show sources, correction history, and answer dates alongside identity signals.
  • Use answer-level evidence and user feedback rather than treating follower counts as a proxy for accuracy.
  • For medicine, law, finance, and public safety, make the limits of general information clear and use stronger review where needed.

Verification can also create exclusion or credential theater: fraudulently acquired badges, paid endorsements, or status signals that imply more authority than they establish. A sound system describes what a credential verifies and what it does not.

Governance is part of the information product

Moderation influences who is willing to answer, whether experts stay, what users find through search, and whether disagreement leads to learning or harassment. Ranking and enforcement also shape what creators optimize for: accuracy and usefulness, or attention and monetization.

Zhihu describes its community principles as sincerity, expertise, and respect, supported by users, protocols, algorithms, community guidelines, moderation operations, and analysis of user behavior. Its 2025 ESG report describes AI-assisted scanning of production data, content classification, incorporation of user feedback, and user participation in dispute-review procedures through a community co-governance area. These describe the company’s approach; they do not establish that it outperforms U.S. platforms.

The transferable lesson is to treat governance as part of product design, rather than only as a back-office safety function. A useful system needs clear rules and predictable enforcement, but also human escalation, appeals, reporting, and protection for good-faith dissent. AI can help identify content for review; it should not make consequential decisions impossible to question.

Voting is another governance mechanism with limits. It can surface answers a community finds helpful, yet it can also reward confidence, humor, political alignment, fame, or emotional resonance. For consequential advice, platforms should combine popularity with citations, recency, independent agreement, feedback from people who applied the advice, correction records, and expert or editorial review when appropriate.

The creator bargain is broader than advertising

Zhihu’s business model seeks value across a chain: questions attract answers; answers help creators build reputations; some knowledge is packaged as premium content or training; and search and discovery help users find it. The company identifies marketing services, paid membership, vocational training, and other content-centric initiatives among its monetization channels. Its filing also describes premium content produced by creators and compensated licensed user-generated content.

That is strategically broader than selling attention alone. Knowledge platforms can consider memberships, paid answers or content, courses, professional services, lead generation, licensing, and AI features built around a content corpus. But each route asks something different of users and creators, and none is automatically profitable. A paid tier has to offer utility that users will continue to value; a training product needs credible instruction; licensing and AI products need arrangements that preserve the value of contributors’ work.

Creator incentives can help attract useful contributions, but paying for volume or engagement can bring repetition, plagiarism, affiliate marketing, outrage, or AI-generated filler. A stronger incentive design rewards answers that remain useful, are well-supported, receive meaningful corrections, or help users solve a problem—not simply those that generate the most activity.

AI should make the archive easier to use, not erase its sources

Zhihu launched Zhihu Zhida, an AI-search product on its PC platform, in June 2024, and says it continued integrating AI into search and content discovery during 2025. The company also describes AI uses in answer generation, content creation and identification, moderation, recommendation, creator workflows, and internal operations. These are company-reported product directions in its 2025 Form 20-F.

For a knowledge platform, AI can play three distinct roles:

  • Replacement: Generate an answer instead of sending a user to a community contribution. This may satisfy a query quickly, but it risks reducing visits and future incentives for the people whose knowledge made the answer possible.
  • Access layer: Retrieve, summarize, compare, translate, and personalize existing answers while retaining links to the originals and identifying their authors.
  • Community tool: Find unanswered questions, detect duplicates, route questions to relevant contributors, summarize long threads, flag claims for review, and assist moderation.

The strongest opportunity is usually to improve retrieval and attribution, not merely to produce plausible text faster. An AI answer should expose its sources, preserve disagreement when it matters, make corrections visible, and give users a route to the original contribution. Persistent attribution, creator analytics, correction tools, and commercially workable compensation can help prevent the AI layer from consuming the incentive base on which it depends.

Zhihu argues in its filing that its professional user-generated content and creator network are valuable in an AI-search environment. That is a strategic company claim, not proof of a durable moat. The test is whether users return, creators keep contributing, and the platform can preserve provenance and economic value as AI answers become more common. A large archive may be an asset, but it can also be a costly collection of duplicates, outdated material, and claims requiring verification.

What the financial results say about the model

Zhihu’s business performance is a necessary counterweight to the product lessons. The company reported 2025 revenue of RMB2.749 billion, down from RMB3.599 billion in 2024. It reported a 59.9% gross margin and a GAAP net loss of RMB195.2 million for 2025, alongside adjusted non-GAAP net income of RMB37.9 million. Adjusted income and GAAP loss answer different accounting questions; the adjusted figure does not make the full-year GAAP loss disappear. The 2025 fiscal-year release provides the reported results.

The latest figures in the company’s investor-relations materials before August 18, 2026 add a more recent, but limited, signal. Zhihu reported Q1 2026 revenue of RMB651.6 million, a 59.6% gross margin, and adjusted net income of RMB17.2 million. It also reported RMB4.49 billion in cash, term deposits, restricted cash, and short-term investments. One quarter does not establish durable growth or long-term profitability. The distinction matters for investors and operators: a large content ecosystem, a valuable data asset, a useful AI product, and a profitable company are related possibilities, not the same achievement. Zhihu offers evidence that a knowledge community can be built at considerable scale; its reported revenue decline and GAAP loss caution against treating that scale or its multiple revenue channels as proof of a proven growth model.

A practical playbook for Silicon Valley

U.S. companies can adapt product mechanisms without importing a whole governance system. A reasonable sequence is:

  1. Build around questions users already have. Create structured, searchable problem pages before adding more undifferentiated posting surfaces.
  2. Give readers specific expertise signals. Separate credentials, professional experience, research expertise, and firsthand experience; explain what each label verifies.
  3. Reward durable usefulness. Favor sourced, well-maintained answers and downstream user value over raw publishing frequency or engagement.
  4. Make correction and appeal paths visible. Let users flag outdated or misleading answers, document changes, and challenge moderation decisions.
  5. Use AI to retrieve, route, and assist. Direct questions to relevant contributors, surface competing answers, and help review content without hiding original sources.
  6. Measure whether answers solve problems over time. Track recency, corrections, source quality, and feedback from users who applied the advice—not only clicks and votes.
  7. Monetize professional utility. Test membership, training, expert access, licensing, or useful AI features instead of assuming advertising alone will support the community.

Each mechanism has a failure mode. Questions can become clickbait or SEO farms; votes can turn into popularity contests; verification can exclude useful voices; incentives can reward volume; paid products can struggle to distinguish themselves from free answers; AI search can reduce traffic to its sources; and automated moderation can make false positives harder to challenge. Operators should evaluate adaptations by user value, revenue or cost impact, defensibility, governance burden, and the risk that optimization undermines accuracy.

What Silicon Valley should not copy

Zhihu operates in China’s particular legal, regulatory, cultural, and distribution environment. Its governance is not a neutral technical recipe. U.S. products face different expectations around speech, anonymity, identity, platform responsibility, and the relationship between platforms and state institutions. Section 230 and First Amendment considerations are part of the U.S. context, but they do not remove product teams’ need to design moderation, appeals, and safety practices carefully.

Nor is there one Silicon Valley community model waiting to be displaced: users and expertise are spread across services such as Reddit, Discord, Stack Overflow, Quora, LinkedIn, YouTube, and specialist networks. Many users resist mandatory identity, particularly where anonymity is valuable. Existing creator platforms have established expectations about monetization, while general-purpose AI assistants compete to answer questions without requiring a visit to a community site.

That makes wholesale copying—especially broad identity mandates, opaque ranking, or platform control detached from local norms—a poor shortcut. The more portable lessons are specific mechanisms: structure contributions around real needs, make expertise interpretable, keep correction and appeals usable, reward quality, and use AI in ways that preserve attribution. Whether those choices work depends on a platform’s audience, subject matter, economics, and obligations.
