Quiet cracking is a recent workplace label for a gradual decline in job satisfaction and engagement among people who stay in their jobs. It is not a clinical diagnosis, and the seven patterns below are possible warning signs—not a validated checklist or proof that someone’s productivity has fallen. A change in one meeting or a skipped event is not enough to label a colleague.
What quiet cracking means—and what it does not
TalentLMS popularized the term through a 2025 survey. The idea describes a person who remains employed and may still meet basic requirements, but feels increasingly unhappy, detached, or uncertain about a future at work. UConn management professor Travis Grosser puts the terminology in context: “While the terminology is new, the underlying dynamics are not entirely new.”
Quiet cracking overlaps with older discussions of disengagement and burnout, but the terms are not interchangeable diagnoses. Nor do the available survey findings establish that quiet cracking itself causes a measured productivity loss. They describe reported experiences and associated behaviors.
In TalentLMS’s online survey of 1,000 U.S. employees across industries, conducted in March 2025, 54% said they experienced some level of quiet cracking and 20% said they experienced it frequently or constantly. Those are self-reported responses to a company’s survey, not clinical prevalence estimates. TalentLMS’s report is the source for the figures.

Seven possible behaviors and warning signs
These patterns are worth noticing when they represent a sustained change for an individual or appear alongside concerns about work. They are not proof of quiet cracking, and several—such as feeling stuck or undervalued—are experiences rather than visible behaviors.

Withdrawing from extra responsibilities
Someone who previously volunteered for additional work may stop doing so. TalentLMS reported that respondents experiencing quiet cracking were less likely to take on extra responsibilities. That change could have many explanations, including workload limits or a deliberate boundary, so ask rather than assume.

Sharing fewer ideas
A person may contribute less in discussions or stop offering suggestions to teammates. TalentLMS reported less idea-sharing among survey respondents who said they experienced quiet cracking. A quieter meeting alone, however, tells a manager little about the reason.

Skipping team or company events
Repeatedly opting out of optional gatherings can accompany lower connection to work. TalentLMS also reported lower attendance at corporate or team events among respondents experiencing quiet cracking. Attendance is not a reliable measure of commitment by itself; personal circumstances and preferences matter.

Losing enthusiasm or initiative
A person may continue completing core tasks while showing less energy for new projects or less initiative than before. Grosser describes this kind of shift as one possible sign. It is more useful to compare with the person’s own previous pattern than with a stereotype of how an engaged employee should behave.

Becoming emotionally detached while meeting basic requirements
Someone can keep up with required work while feeling disconnected from it. UConn lists detachment alongside continued basic performance as a sign to consider. A 2026 journal abstract also proposes “silent compliance” as a dimension in its framework, but says employee-level validation is still needed.

Feeling unhappy, undervalued, or stuck
Persistent unhappiness, a sense that contributions go unnoticed, low confidence in one’s future, or not seeing a career path may be part of the experience. These are not always visible to coworkers. In TalentLMS’s 2025 U.S. survey, 47% of respondents experiencing quiet cracking said their manager did not listen to their concerns.

Losing motivation or confidence about the future
A person may feel secure in the immediate job yet doubt that the company offers a promising future. In the same TalentLMS survey, 82% of respondents felt secure in their current job, while 62% felt secure and confident about their future with the company. The distinction points to a possible gap between short-term job security and longer-term outlook; it does not establish what any individual employee feels.

How it differs from quiet quitting
Quiet quitting is commonly framed as a deliberate limit on extra-role effort, often connected to boundaries or work-life balance. Quiet cracking is framed as a gradual, often unwanted erosion of satisfaction or motivation, potentially while the person continues core duties. In practice, the experiences can overlap; neither label is a clinical category, and they are not mutually exclusive.

Why someone may stay while feeling disengaged
Staying in a job does not necessarily mean that an employee feels connected to it. A person may value the security of current employment while doubting that the organization offers a future they want. The TalentLMS survey’s 82% current-job-security figure versus 62% who felt secure and confident about their company future illustrates that distinction among its respondents.
Possible contributing conditions include feeling unappreciated or unheard, unclear expectations, a workload that feels unmanageable, limited training, poor leadership communication, economic uncertainty, and no visible route to advancement. These are possible factors, not a single proven cause. In TalentLMS’s 2025 U.S. survey, 42% of respondents said their employer had provided no training in the previous 12 months; that association does not show that training alone prevents disengagement.
Separate Gallup findings offer broader engagement context, not quiet-cracking statistics. Gallup reported that 31% of U.S. employees were engaged in 2024, its lowest level in a decade. In that reporting, 46% strongly agreed they knew what was expected at work, 39% felt someone at work cared about them as a person, and 30% felt someone encouraged their development. These measures should not be read as evidence that quiet cracking caused a national productivity decline. Gallup’s workplace report discusses the broader engagement picture.

What managers can do when they notice a change
Respond to a sustained change with curiosity, not a label. Quiet cracking is not established by one behavior, and treating an employee as a problem to diagnose can make a concern about work harder to raise.

Have a private, nonjudgmental conversation
Ask open questions about workload, role clarity, recognition, development, and career prospects. Listen for what the employee says they need, rather than assuming why they seem quieter or less enthusiastic. UConn’s discussion with Grosser recommends attentive conversations and attention to the conditions behind disengagement.

Look for workplace patterns, not just individual explanations
If several people raise similar concerns, examine expectations, staffing, workload, communication, and access to development. Do not frame a structural issue as an individual resilience failure. SHRM offers general HR context on quiet cracking and workplace responses.

Use surveys only with follow-through
Pulse surveys can help identify recurring concerns, but measurement without visible action can reinforce the feeling that employees are not being heard. Share what the organization learned and what it will change, even when a requested change cannot be made.

Clarify expectations and review workload
Make priorities and responsibilities explicit, then check whether the workload is realistic. If work cannot all be completed, managers should help decide what takes priority rather than leaving employees to absorb the conflict silently.

Make development and recognition concrete
Offer structured learning and explain what skills or experience lead to possible next roles. Recognize specific contributions consistently, while also addressing the working conditions that may be undermining motivation. As Epignosis CEO Nikhil Arora said in the TalentLMS survey context, “When people feel stuck, unheard or unsure about their future, that’s when disengagement creeps in,” TechTarget’s comparison of the terms also summarizes the distinction.
What the evidence can—and cannot—show about productivity
The phrase “killing productivity” overstates what the available quiet-cracking evidence establishes. The TalentLMS survey reports self-described experiences and related participation patterns; it does not validate these seven signs as a checklist or demonstrate that each one caused a measured drop in output, creativity, or performance.
A 2026 abstract in the International Journal of Organizational Analysis proposes quiet cracking as an organizationally induced pattern and a framework with emotional disintegration, loss of future outlook, and silent compliance dimensions. The authors analyzed organizational-level data from 895 organizations across 45 countries, but the abstract says employee-level validation is still needed to confirm links between structural predictors and psychological outcomes. Its organizational risk-profile findings should not be interpreted as the share of workers affected or as proof of causation. The journal abstract and article page describe the proposed framework and its limitation.
