How UPI Works in India: Payment Flow, NPCI, Banks, and India Stack

UPI moves money between bank accounts through a coordinated network: apps support setup and approval, banks authenticate and handle funds, and NPCI operates the network.

UPI is India’s real-time payment system for moving money between bank accounts. When you pay through a UPI app, the app helps you set up and approve the payment; your bank authenticates your UPI PIN and debits your account; and NPCI’s network coordinates the transaction with the recipient’s bank, which credits the recipient. UPI is one part of India’s wider digital public infrastructure, not another name for India Stack.

What is UPI?

The Unified Payments Interface (UPI) is an instant payment system developed by the National Payments Corporation of India (NPCI) over the Immediate Payment Service (IMPS) infrastructure. It lets people send money between bank accounts using a UPI-enabled app and supported payment details. NPCI says UPI payments are available 24/7. NPCI’s UPI FAQ

UPI supports person-to-person transfers and payments to merchants. It gives a payer ways to address a payment—such as a UPI ID or QR code—without manually entering all the recipient’s bank-account details. Other supported methods include account number plus IFSC and, depending on the app and bank, a mobile number. The exact options and steps can differ between apps and banks. NPCI’s UPI FAQ

How does a UPI payment work?

A typical payment has a few visible steps and several participating organizations behind them. This is a plain-language overview, not a specification of every technical route.

  1. Start in a UPI-enabled app. You register with a payment service provider (PSP) and link a bank account. The app may be operated by a bank or another provider.
  2. Identify the recipient. Choose a supported option, such as entering a UPI ID, scanning a QR code, selecting a contact, or entering account details. Available options depend on the app and bank.
  3. Check the payment details. Review the recipient and amount before authorizing. A QR code or UPI ID helps direct the payment, but you should still check the payee details shown in the app.
  4. Approve with your UPI PIN. Your remitter bank—the bank holding the account you are paying from—authenticates the PIN and processes the debit. Keep the PIN secret; do not share it with anyone.
  5. The network coordinates the transfer. NPCI’s UPI network routes and coordinates the payment among the participating sides. The beneficiary bank receives the transfer and credits the recipient’s account.
  6. Check the status. The participants return a transaction status to the app. If a payment is declined, NPCI says reversals are handled in real time; if the money has not reversed, contact your bank. NPCI’s UPI FAQ

Who processes a UPI payment?

“The app” is not the whole payment system. Different organizations have distinct roles, although one institution may perform more than one of them. NPCI’s UPI Product Booklet

Participant Role in a payment
NPCI Owns, operates, provides services for, and coordinates the UPI network.
Payer PSP Supports the payer’s onboarding and registration in a UPI app and helps with payment approval.
Remitter bank Holds the payer’s linked account, authenticates the UPI PIN, and debits the account for the payment.
Payee PSP Supports onboarding a recipient or merchant to receive money or raise a collect request.
Beneficiary bank Receives the transfer and credits the recipient’s account.
Acquiring bank Provides UPI infrastructure to a merchant and is involved in merchant onboarding.

In practical terms, the PSP and app help connect a customer to UPI, but they are not necessarily the bank holding the money. NPCI coordinates the network; it is not the payer’s bank. The banks remain responsible for the relevant account debit or credit and, on the payer side, PIN authentication. NPCI’s UPI Product Booklet

How do UPI payments to businesses work?

Merchants can accept UPI payments through QR codes, app-based or intent flows, and collect requests. Merchant acceptance involves an acquiring bank that provides UPI infrastructure and participates in merchant onboarding. The precise checkout experience varies by merchant and payment app. NPCI’s UPI FAQ

How does UPI fit into India Stack?

India Stack is a broader connected national framework built on open APIs and public digital goods, as described by India’s Press Information Bureau. UPI is its payment-system component in this explanation; it is not a single app and does not represent the whole framework. Press Information Bureau: India Stack

What to check if a UPI payment does not work

  • Account not found during setup: NPCI says the mobile number linked to the bank account must match the number verified by the UPI app; if they do not match, the app may not fetch the account. NPCI’s UPI FAQ
  • Payment fails after PIN entry: A wrong UPI PIN can cause a transaction to fail. Repeated incorrect entries may lead the bank to temporarily block sending UPI payments. NPCI’s UPI FAQ
  • Amount debited but recipient has not received it: Check the transaction status in the app. NPCI describes real-time reversals for declined transactions; if the amount does not reverse, contact your bank. NPCI’s UPI FAQ
  • Payment to an international recipient: Before approving, verify the recipient, the final amount in both currencies, and any applicable exchange rate or fee. International availability and supported locations can vary. NPCI’s UPI Global Acceptance guidance
