How to Choose an ERP System: A Buyer’s Guide to Features, Costs, and Implementation

A practical ERP buying guide: rank cross-functional requirements, test current capabilities, compare lifecycle costs, and agree on implementation scope before signing.

Choose an ERP system by defining the business problems it must solve, ranking requirements across the people and functions affected, and testing shortlisted products against real workflows. Then compare process fit, integrations, implementation responsibilities, and the full cost of owning and operating each option—not just its subscription or license price. There is no universally best ERP or reliable general price benchmark: the right choice depends on your organization’s industry, size, locations, processes, users, and project scope.

How should you start choosing an ERP system?

Begin with the business case, not a vendor feature list. Write down the problems the system must address, the outcomes you expect, your constraints, and who has authority to decide. Include executive sponsorship and representatives from every affected function, as well as IT. A finance-only or department-by-department list can miss needs that span the organization; SAP recommends gathering stakeholder input when developing an ERP request for proposal (SAP’s ERP evaluation guide).

Turn goals into ranked requirements

List the workflows, reports, controls, integrations, data, locations, legal entities, user roles, and planned growth needs that matter to your organization. Mark each requirement essential, important, or optional. Keep a record of why an item matters and who owns the decision; this helps distinguish a necessary business capability from a preference that can be traded off.

Make requirements concrete enough to test. Instead of asking whether a system “supports inventory,” describe the inventory work your team needs to perform and the information it must produce. Requirements vary by business, so this is a practical way to apply a requirements-led selection process, not a universal checklist.

How do you check whether an ERP’s features fit your work?

Ask vendors to demonstrate your highest-priority scenarios using capabilities available in the product now. For every requirement, document whether it is met through standard functionality, configuration, an add-on, custom code, or a feature that is only planned. Ask references with comparable workflows about their experience using the capability in a live environment.

Do not make an essential requirement depend on a promised release. SAP’s evaluation guide puts the risk plainly: “It’s perfectly okay to consider features in development—but don’t bet your project on upcoming features if they are essential to a successful project.”

Record gaps and how each would be resolved

For each gap, write down the proposed resolution, owner, cost, and effect on implementation and future upgrades. Decide whether your organization can adapt a process to the packaged software or whether customization is necessary. Configuration, add-ons, and custom code are not interchangeable: establish which the vendor is proposing and what ongoing maintenance the choice could require.

Use the same scenarios for every candidate

Give each vendor the same requirements and business scenarios so that differences are visible. Ask for demonstrations tied to your work rather than relying only on general product tours. Record what was demonstrated, what was described but not shown, and what needs confirmation in writing. This creates a useful basis for reference checks and contract discussions.

What else should you compare besides features?

Evaluate each system in the context of your organization’s operating needs. Relevant dimensions include industry and process fit, functional coverage, integration and data-migration demands, deployment fit, security requirements, reporting, usability, scalability, supplier support, and your team’s ability to operate and maintain the system. Their relative importance depends on your project; the available guidance does not establish a universal score weighting.

Compare candidates on the same axes:

  • Coverage of the required workflows and degree of industry or process fit.
  • Gaps requiring configuration, add-ons, or custom code.
  • Integration, migration, security, and testing work.
  • Deployment fit and support for planned growth.
  • Expected usability, reporting, and operating requirements.
  • Supplier and implementation-partner capability.
  • Lifecycle cost, contract exposure, and implementation risk.

Oracle’s ERP ROI guidance connects business outcomes with operational and application measures such as forecast reliability, project margins, inventory turnover, productivity, reporting, usability, and system performance (Oracle Europe’s ERP ROI guidance). Select measures that relate to your stated goals rather than adopting metrics simply because they are available.

How should you evaluate the vendor and implementation partner?

Assess both the software supplier and the team proposing to deliver the project. Ask about relevant experience with your industry, required workflows, data conversion, integrations, training, and change management. Request reference conversations with organizations similar to yours in size, sector, scope, and deployment model. A reference should be able to discuss the specific processes you need, not just give a general endorsement.

Before signing, make the delivery plan and division of responsibilities explicit. SAP advises documenting implementation and ongoing support, including price, responsibility, and, in some cases, timing (SAP’s ERP evaluation guide). Ask what the vendor or partner will deliver, what your employees must provide, what counts as completion, and how scope changes are approved and charged.

How do you compare ERP costs fairly?

Build a lifecycle cost model for each candidate rather than comparing headline subscription or license figures. The costs that apply will depend on the system and project scope. Ask vendors and implementation partners to identify initial and recurring charges, what each includes, and what could change over time. Oracle notes that investment varies with user count and functional coverage, from finance to broader planning, inventory, manufacturing, and procurement (Oracle Europe’s ERP ROI guidance).

Subscription or license What is included? Are charges based on users, modules, or another measure? How may recurring charges change?
Implementation Which work is included, what counts as complete, and how are scope changes priced?

Data and integrations Who owns data cleansing, conversion, interfaces, security work, and testing, and which tasks are included in the proposal?
Training and adoption What initial and ongoing training is included, and what is separately charged?
Operations and support What maintenance, upgrades, support levels, and long-term price protections apply?
Customization and add-ons Which gaps require configuration, an add-on, or code, and what will the chosen approach cost to maintain?
Benefits and avoided costs Which measurable improvements or application changes support the business case, and how will you measure them?

There is no general implementation price range or total-cost multiplier established by the cited guidance. Ask for a written, project-specific breakdown rather than relying on a broad market estimate. What should be settled before implementation begins?

First establish the starting point: are you replacing an on-premises system, extending an existing cloud environment, or moving from spreadsheets and homegrown tools? Oracle identifies these as different implementation settings, with scope shaped by the situation (Oracle’s ERP implementation overview). Make the plan specific to your starting point rather than assuming every project has the same sequence or effort.

Agree on scope, responsibilities, data conversion, integrations, training, user involvement, rollout sequence, decision rights, and change-order controls. SAP notes that implementation investment can include employee time, consulting, software and cloud services, and devices or other hardware where needed (SAP’s implementation guidance).

Before go-live, document the measures you will use to assess whether the business case is being achieved. Choose from metrics tied to your goals—for example, forecast reliability or inventory turnover if those are problems the ERP is meant to address. Define how each measure will be tracked and who is responsible for reviewing it after adoption.

What should your final ERP decision be based on?
