The programme was intended to replace an acquisition-created patchwork of ERP systems with a more consistent digital core for finance, reporting, HR, automation and future acquisitions. It was a strategic platform commitment—not evidence that every EG business had already migrated or that the promised benefits had been independently proven.
EG described the programme against a backdrop of more than 6,200 forecourt sites in 10 international markets, about 50,000 employees and 62 retail brands at the time. Those are historical figures from the announcement, not current company metrics. Computer Weekly’s report is the primary source for the selection and the company’s stated objectives.
What EG Group selected
The announcement describes a transformation programme with several distinct components. It should not be reduced to “EG moved everything to SAP.” The scope, country rollout and treatment of specialist systems were not fully disclosed.

RISE is not a single ERP application that automatically replaces every other system. It is a delivery and commercial framework around SAP transformation. The precise architecture, licensing, responsibilities, integrations and service levels depend on the customer contract.

Why EG needed a different enterprise platform
EG grew through acquisitions, including Asda, Leon, Esso operations in Germany and the largest KFC franchisee. Acquired businesses brought different ERP products, software versions, configurations, data structures and reporting habits. That creates a practical management problem: the group may own the businesses, but it cannot easily compare performance or consolidate information if each operation defines basic data differently.
The operational problems created by an ERP patchwork
- Inconsistent charts of accounts, cost centres and profit-centre structures make group reporting slower and harder to reconcile.
- Different product, site, supplier and customer records create duplicate or conflicting master data.
- Separate process designs and integrations increase support costs and make changes harder to roll out.
- Legacy versions may require specialist skills and constrain upgrades.
- New acquisitions need technology separation, data conversion and process alignment before executives can see a reliable group picture.
For a business combining fuel retail, convenience stores, grocery, restaurants and franchised food outlets, the variation is not merely technical. Fuel pricing, payment flows, procurement, inventory, workforce arrangements and local regulation differ by country and brand.
What the programme was meant to achieve
EG and SAP presented the programme as a way to simplify the SAP landscape and create a common foundation for growth. The following were objectives or expected benefits, not independently audited results:
- More consistent, near-real-time access to group data.
- Faster and more reliable financial reporting.
- Greater business-process automation.
- A scalable platform for expansion and acquisitions.
- Quicker management decisions based on comparable information.
- More agility in responding to customer and consumer needs.
- A common basis for finance, IT, HR, learning and development processes.
A standard template can reduce variation when a new acquisition is brought into the group. It does not remove the need to map processes, cleanse data, configure local legal and tax requirements, build integrations, train users and manage organisational change.

What SuccessFactors added
SuccessFactors was the human-capital-management strand of the programme, rather than a simple employee-login tool. EG’s CIO said the relationship had already produced benefits in finance, IT, HR, learning and development, but the announcement did not publish a complete module list, implementation timetable, adoption rate or quantified HR improvement.
For a geographically distributed workforce, a common HR platform could help establish consistent employee records, organisational structures, learning processes and workforce reporting. The practical value would still depend on local employment rules, payroll arrangements, data quality and whether forecourt and foodservice employees can use the required tools during busy operating hours.
How RISE with SAP fit the strategy
SAP launched RISE in January 2021 and described it as “business transformation as a service.” In the model reported for EG, managed infrastructure and managed services were bundled around S/4HANA and the HANA database. That could appeal to an acquisitive company seeking a standard operating model without running every layer of ERP infrastructure itself.
Potential strategic fit
- Standardisation: one controlled template can reduce unnecessary differences between acquired businesses.
- Central reporting: Group Reporting and Analytics Cloud can support common definitions and consolidated views.
- Scalability: a repeatable core may make subsequent integrations less bespoke.
- Operating model: managed cloud services can shift some infrastructure responsibilities away from the internal IT team.
- Workforce consistency: SuccessFactors can provide a common HR foundation across countries and brands.
These are reasons the choice could fit EG’s situation. They are not evidence that EG achieved each outcome.

The acquisition-integration test
The strongest rationale for the decision was not simply “cloud.” It was the need to integrate a rapidly expanding portfolio without carrying every acquired system indefinitely. A universal ERP template could give the group a default design for finance, procurement, master data and reporting.
Why a template is not a plug-and-play acquisition kit
- Countries have different tax, statutory-reporting, labour and payment requirements.
- Fuel, convenience, grocery and restaurant operations use different products, pricing models and supply chains.
- Legacy data must be deduplicated and mapped to the new chart of accounts, material definitions and site hierarchy.
- Interfaces to payment, retail, logistics, payroll, loyalty and specialist site systems still have to be designed and tested.
- Users need training and a controlled transition from old processes.
Too many local exceptions can recreate the fragmented environment that the template was intended to replace. Too little flexibility can force businesses into processes that do not meet legal or operational needs.
Asda provides related context—but not proof about EG’s infrastructure
A later report said Asda, also owned by the Issa brothers and TDR Capital, selected RISE with SAP S/4HANA on Microsoft Azure, together with SAP Business Technology Platform and SAP Ariba. The report described that choice as aligned with the earlier EG selection: Computer Weekly’s Asda coverage.
That Azure detail applies to Asda’s reported deployment. EG’s announcement specifies SAP private cloud but does not identify its hyperscaler or underlying infrastructure provider, so the two deployments should not be treated as identical.

Risks executives should examine
Data and reporting governance
A common platform does not automatically create common data. EG would need ownership and standards for suppliers, products, sites, customers, employees, charts of accounts, cost centres, profit centres and KPI definitions. Without that governance, consolidated reports can remain disputed even after systems are technically connected.
Legacy coexistence and integration
A “single digital core” may coexist for years with local or specialist systems. Retail tills, fuel systems, payments, procurement, logistics, payroll, loyalty and workforce tools can become integration bottlenecks. The announcement does not state which systems would be retired.
Customisation and local exceptions
Private-cloud delivery can preserve more flexibility than a tightly standardised public-cloud implementation, but custom code and country-specific exceptions increase upgrade and support effort. Buyers should ask how exceptions are approved, measured and removed.
Cloud responsibility boundaries
Bundled infrastructure and services do not make accountability irrelevant. Contracts should define service levels, security controls, upgrade duties, disaster recovery, integration support and responsibilities among SAP, the customer, implementation partners and any infrastructure provider.

Adoption and programme scope
Combining ERP, HR, analytics, group reporting and acquisition integration creates a large governance burden. Distributed frontline workforces may need different training, access and support from corporate teams. Benefits can be announced before users have adopted the new processes or before old systems are switched off.
What remains undisclosed
- Total contract value, term and implementation-partner fees.
- Country-by-country scope and rollout schedule.
- Hyperscaler and detailed technical architecture for EG.
- Data-migration method, integration inventory and legacy-system retirement plan.
- Baseline and target measures for reporting speed, automation, cost or productivity.
- Independent post-implementation assessment.
Those omissions matter when assessing the business case. A platform announcement can show strategic intent and a plausible fit; it cannot by itself show delivery, return on investment or operational success.
Why the decision matters beyond EG
EG’s case illustrates a recurring enterprise-technology pattern: acquisition-led growth eventually makes local systems, duplicated data and inconsistent processes a strategic constraint. Cloud ERP can provide a standard core, but the difficult work remains organisational—agreeing definitions, accepting controlled standardisation, meeting local rules and integrating the systems that sit around the ERP.
For other acquisitive retailers, the useful question is not whether RISE is fashionable. It is whether the organisation can govern a template, fund repeated data conversion, measure outcomes and prevent exceptions from multiplying. The same logic applies when evaluating SAP alternatives such as Oracle Fusion Cloud Applications or Microsoft Dynamics 365: software selection is only one part of the transformation.
The Bottom Line
EG Group’s November 2021 RISE with SAP decision was a credible response to acquisition-created ERP fragmentation. It set a direction toward S/4HANA on SAP private cloud, SuccessFactors and a reusable digital core, but the announcement did not prove completed migration, cost savings, faster reporting or any other quantified result.
