Agentic commerce is already moving beyond product recommendations. In some limited, partner-based experiences, an AI agent can interpret a request, compare products, build a cart, obtain authorization and complete payment. But the current reality is delegated, bounded and ecosystem-dependent commerce—not a universal replacement for the human shopper.
The decisive question is not whether software can click “Buy.” It is what the shopper authorized, what constraints the agent had, and who is responsible when its interpretation is wrong.
What agentic commerce means
Agentic commerce is commerce in which an AI system acts for a consumer or organization across part of the buying journey. It can translate a natural-language goal into criteria, search catalogs, compare price and delivery, select or recommend an item, create a cart, request authorization, initiate payment and sometimes help with tracking or returns.
Visa distinguishes assistants that recommend from agents that can complete a transaction, while Mastercard describes a progression from agent-assisted to autonomous agentic commerce. The defining change is delegated action, not the fact that a chat window is involved. See Visa’s definition and Mastercard’s framework.

How the transaction works
A request such as “Find a family hotel in Chicago for two nights, under $700 total, with free cancellation and parking” can be decomposed into a machine-readable workflow:
- Intent: The agent identifies destination, dates, budget, cancellation terms and other preferences.
- Discovery: It queries product feeds or merchant systems containing attributes, variants, inventory, shipping and seller identity.
- Comparison: It weighs price, availability, quality, delivery, returns and other constraints.
- Mandate: The shopper sets limits, approved merchants, substitution rules and an approval threshold.
- Cart and total: A checkout session returns current items, taxes, fees, discounts and shipping.
- Authorization: The agent either asks for approval or acts under a valid standing permission.
- Payment: A tokenized payment flow can avoid exposing the raw card number to the shopping application.
- Fulfillment and support: The merchant still ships, handles service and processes returns; an agent may help coordinate those tasks.
The Agentic Commerce Protocol (ACP) documents product-feed requirements and REST-based create, update and complete checkout flows at its checkout specification. Stripe says its Shared Payment Token lets ChatGPT initiate payment without exposing payment credentials to the application; tokenization reduces credential exposure but does not decide whether the purchase was sensible or authorized. The infrastructure race
OpenAI and Stripe: ACP and Instant Checkout
OpenAI announced Instant Checkout and ACP on September 29, 2025. The system is intended to let participating merchants expose products and checkout while retaining their commerce and payment systems. OpenAI says it is not the merchant of record under ACP. Instant Checkout is for approved partners, not every merchant; Etsy and Shopify merchants may have simpler integration paths subject to eligibility and product restrictions. Google and Shopify: UCP
Google and Shopify are developing the Universal Commerce Protocol (UCP), an open standard intended to connect agents with merchant backends for discovery, buying and post-purchase support. Google’s documented checkout experience is limited to eligible products, participating merchants and partners in specified markets including the United States, Canada and Australia. UCP can use interfaces such as APIs, MCP and A2A. Read Google’s merchant documentation and its technical overview. Visa and Mastercard: identity and payment controls
Visa’s Trusted Agent Protocol is designed to identify legitimate agents, establish whom an agent represents and verify consumer authorization. Mastercard’s Agent Pay framework emphasizes intent data, transaction limits, validity windows and agent identity. These are infrastructure efforts, not consumer shopping apps. What changes from ordinary ecommerce
Traditional ecommerce makes the merchant website the primary interface. Agentic commerce moves more discovery and decision-making into an AI layer: the shopper states an objective, while the agent searches, filters and potentially executes.
OpenAI says ChatGPT product ranking may consider availability, price, quality, whether a merchant is the primary seller and whether Instant Checkout is enabled. That means an agent can become a gatekeeper: it may summarize a brand rather than display its storefront, and merchants may receive an order without seeing the browsing journey or the customer’s full intent.
- Discovery can shift from search pages and marketplaces to an assistant’s answer.
- Ranking and structured catalog data become as important as conventional search visibility.
- Price comparison may increase margin pressure and reduce the value of brand presentation.
- The AI platform may control the interaction, attribution and customer context.
- Returns, warranties and complaints still require an accountable merchant or marketplace.
Why consumers may use it—and what they surrender
Potential benefits include less comparison work, easier replenishment, accessibility for people who struggle with conventional sites, faster decisions around delivery deadlines and consistent application of budget or preference rules. Visa’s 2025 research across the United States, Australia and New Zealand found that more than one-third of surveyed consumers said they were more likely to shop with retailers offering agentic purchasing options. The authorization problem
“The user told the agent to buy it” is not a sufficient control. A dependable mandate should specify:
- the exact task and permitted categories;
- a hard maximum including tax, shipping and fees;
- approved merchants and whether third-party sellers are allowed;
- whether substitutes, bundles or refurbished items are permitted;
- an approval threshold and the validity period;
- whether recurring orders are allowed;
- how cart changes trigger reapproval;
- an audit record of the instruction, options and final total;
- an easy revocation mechanism.
Visa identifies agent identity, consumer consent and transaction telemetry as trust components. Mastercard emphasizes intent, limits and validity windows. Neither framework creates one universal liability rule.
Security, fraud and privacy risks
Security and fraud
More systems can influence a purchase: the model, browser or API tools, product feeds, identity services, payment tokens, fulfillment systems and third-party sellers. Failure modes include:
- prompt injection in a product page or email;
- a fraudulent seller impersonating a legitimate merchant;
- stale price or inventory data;
- a silent substitution for a materially different product;
- an overly broad interpretation of a spending instruction;
- incorrect automated returns, refunds or disputes;
- ranking distorted by sponsorship, incomplete data or platform incentives.
Visa reported a 25% increase in malicious bot-initiated transactions over a six-month period, including a 40% increase in the United States. Those are Visa’s own payment-risk figures, not a complete measure of agentic-commerce fraud; see Visa’s threat report. Privacy
An agent may learn budget, household composition, health or dietary needs, sizes, travel plans, purchase history and intentions that never become orders. Tokenizing a card number protects payment credentials but does not prevent a platform from retaining or monetizing behavioral data. Shoppers should ask whether queries are retained, what the merchant receives, whether sensitive inferences are shared, how history is deleted and whether a payment token is limited to one transaction.
Liability
Responsibility can differ when an agent buys the wrong model, accepts a changed price, selects a counterfeit item, exceeds a limit or continues a subscription. Possible parties include the consumer, AI platform, agent developer, merchant, processor, card network, wallet provider and marketplace. The result depends on contracts, payment terms, merchant-of-record arrangements and applicable law; there is no single universal regime.

Merchants may gain access to customers at the moment of intent, lower friction, automated support and an additional distribution channel. PayPal’s survey of 498 U.S. merchants, conducted February 23–March 3, 2026, reported concern that delayed adoption could become a retention risk. Because PayPal commissioned the survey, it is evidence of provider-reported merchant sentiment, not neutral market measurement; see the survey findings.
Participation also creates strategic risks:
- Catalog quality: incomplete attributes, stale inventory or inaccurate delivery data can make products invisible or misrepresented.
- Ranking dependence: an opaque model may determine which products receive attention.
- Customer ownership: the platform may control the interaction and provide limited browsing data.
- Margin pressure: easy comparison can weaken differentiation.
- Operational accountability: returns, substitutions, warranties and disputes still need clear ownership.
- Measurement: attribution and consent must work even when the shopper never visits the storefront.
Merchant readiness should begin with accurate product data, inventory, tax, shipping, discounts and returns logic. A business should authenticate legitimate agents, monitor agent-originated fraud and test whether a new channel creates incremental demand rather than merely shifting existing orders.

Where adoption is likely to happen first
Agentic purchasing is best suited to frequent, standardized, low-risk products with clear specifications, many sellers and simple shipping or returns. Household supplies, office products, routine accessories and replenishment are natural early categories.
Adoption will be slower for high-value, regulated, customized or safety-critical purchases; products that require physical inspection; complex contracts; difficult returns; and emotionally significant decisions. “AI buys everything” is not a credible near-term description.

Practical checklists
For consumers
- Confirm whether the agent recommends, prepares a cart or can actually buy.
- Set a maximum that includes tax, shipping and fees.
- Require approval above a threshold and disable substitutions by default.
- Check merchant identity, seller status, total cost and return terms.
- Keep the instruction and final cart in an auditable record.
- Use a payment method with dispute protections and avoid broad standing permissions.
- Revoke permissions when a subscription, trip or household need ends.
For merchants
- Maintain complete, current and machine-readable catalog data.
- Expose reliable inventory, pricing, taxes, shipping, discounts and returns.
- Implement supported feeds or protocols only after testing edge cases.
- Authenticate legitimate agents and monitor automated fraud.
- Define who owns support, disputes, refunds and customer consent.
- Measure incremental sales, margins, attribution and data access.
- Avoid dependence on one AI channel without a contingency plan.
The bottom line
Agentic commerce is real, but it is not yet a universal autonomous marketplace. The durable shift is the transfer of shopping labor—and potentially purchasing authority—from people to software governed by mandates, protocols and commercial platforms. Consumers should delegate only within explicit limits; merchants should treat machine-readable data, trustworthy checkout and post-purchase accountability as core infrastructure.
