Teams use it to define a problem, measure current performance, investigate causes, test improvements, and keep the gains from slipping. It is a structured improvement approach, not software or a promise of a particular result.
What does Six Sigma mean?
The American Society for Quality (ASQ) describes Six Sigma as a way to improve process capability and customer satisfaction by reducing variation. A team applies statistical thinking and a defined project method to understand what a process is doing and why its results vary. Tools such as process maps and control charts support the work; the tools alone are not Six Sigma.
In this context, a defect is an output that fails a defined requirement. An opportunity is a defined chance for a defect to occur in the unit or process being measured. ASQ associates a six-sigma performance benchmark with 3.4 defects per million opportunities. That is a benchmark, not a guaranteed outcome for a project; teams need clearly defined measures and credible data before making performance claims.
What are the Six Sigma steps? DMAIC explained
DMAIC is ASQ’s structured approach for improving an existing process that is not meeting performance standards or customer expectations. Its five phases are Define, Measure, Analyze, Improve, and Control.

- Define: State the problem, goal, customer requirements, scope, and project boundaries. Make the problem specific enough to measure.
- Measure: Establish a credible baseline using consistent definitions and reliable data.
- Analyze: Examine the evidence to identify likely causes of the performance gap. Do not assume a symptom proves its cause.
- Improve: Identify and evaluate potential solutions, then pilot or implement a suitable change.
- Control: Monitor the improved process, document standard procedures, and plan how to respond if performance slips.
Common supporting tools include process mapping, control charts, statistical process control, and failure mode and effects analysis (FMEA). The right tools depend on the problem; using a tool is not a substitute for following the improvement process.
A hypothetical Six Sigma example
Suppose a delivery operation receives complaints about late orders. This illustration is hypothetical: it describes how a team might apply DMAIC, not a reported project or a measured result.
- Define: Agree on what counts as an on-time delivery, set the time window, identify the affected customers, and specify which orders are in scope.
- Measure: Collect delivery and timing data using the agreed definitions to establish current performance.
- Analyze: Review order, handoff, and dispatch data to identify where delays occur and investigate possible causes.
- Improve: Pilot an appropriate scheduling or handoff change and compare the results with the baseline.
- Control: Continue monitoring delivery performance, document the new procedure, and decide what to do if delays return.
This example does not establish a specific improvement, saving, or timeline. Those would require project data.

NIST distinguishes DMAIC for existing processes from DMADV, also called Design for Six Sigma, for new designs. ISO 13053-1:2011 describes the DMAIC methodology; this article does not claim that the 2011 standard is the latest edition.
Six Sigma certification: what to consider
Six Sigma belt certifications are offered by organizations including ASQ. Belt names are used to describe training or competency levels, but certification providers may differ. A belt is not a regulated license, and one provider’s exam, requirements, or credential should not be assumed equivalent to another’s.
Before choosing a course or certification, compare the issuing organization, current prerequisites, exam format, any required experience or project evidence, what instruction or study material is included, recognition in your industry, and total current cost. Check the certifying organization’s current information because rules and fees can change. Certification alone does not prove project experience or guarantee a job outcome.
Is Six Sigma useful?
Six Sigma can be useful when an existing process has a measurable performance gap and the team can collect evidence to investigate it. Its value depends on the problem, the quality of the data, and whether the organization follows through on improvements and controls. It does not guarantee savings or suit every situation.

A delivery team investigating late orders could define an on-time measure, establish a baseline, analyze order and dispatch data, pilot a change, and monitor performance afterward. Without project data, the example should not be presented as proof of a particular result.

What does 3.4 defects per million opportunities mean?
ASQ gives 3.4 defects per million opportunities as a six-sigma benchmark. A defect and an opportunity must be defined for the process being measured, and the figure should not be treated as a result every Six Sigma project achieves.
How do I get Six Sigma certified?
Choose a certifying organization and check its current prerequisites, exam format, experience or project requirements, included training, and total cost. ASQ is one organization that offers belt certifications; provider requirements are not necessarily equivalent.
Is DMAIC used to design a new process?
DMAIC is for improving an existing process. NIST describes DMADV, also called Design for Six Sigma, as an approach for designing a new product or process.
