The company delayed its most ambitious Siri features, shifted responsibility away from AI chief John Giannandrea, reorganized Siri’s management, moved its robotics team, and later announced Giannandrea’s retirement. Apple’s 2026 Siri overhaul represents a credible recovery attempt—but not proof that the company has caught up with Google or OpenAI.
What Apple promised—and what went wrong
At its June 2024 developer conference, Apple presented Apple Intelligence as more than a collection of writing and image tools. The centerpiece was a more personal Siri capable of understanding a user’s context, seeing what was on screen, working across apps, and completing actions for them.
Apple also previewed Writing Tools, Genmoji, notification summaries and image-generation features. Some of those features shipped in some form. The defining failure was narrower: the most ambitious, personalized Siri functions were not ready on the timetable Apple had implied.
Apple’s original announcement described Siri as able to draw on personal context, understand screen content, hold a more natural conversation and take actions across Apple and third-party applications. That vision created a high bar because it required far more than generating a plausible answer. Siri would need dependable access to personal information, app permissions, operating-system controls and private processing systems.

In March 2025, Apple acknowledged that the more personal Siri experience would take longer than expected. The company did not publish a detailed technical postmortem. The admission nevertheless confirmed that the problem was not simply a minor scheduling adjustment. (Apple’s statement; contemporary reporting.)
Apple Intelligence was not one single failure

What “heads to roll” means in documented terms
The public record supports a leadership reset, not a confirmed mass-firing campaign.
March 2025: Mike Rockwell takes a central Siri role
Apple moved Mike Rockwell, the executive associated with the Vision Products Group, into a central role overseeing Siri development. Giannandrea’s influence over product execution was reduced. The change was widely reported as a response to concerns about Siri’s progress, although the details came largely from reporting based on sources familiar with Apple’s internal decisions. April 2025: Siri management is reorganized
Reports said Rockwell replaced or reassigned members of the previous Siri leadership structure and brought in people associated with the Vision Pro software organization. That is more accurately described as a reorganization, with some managers reportedly demoted or replaced, than as proof of a company-wide purge. (MacRumors’ report.)
Robotics leaves Giannandrea’s organization
Apple also reportedly moved its robotics team from Giannandrea’s AI organization to hardware engineering under John Ternus. The move suggested that Apple was separating hardware-related initiatives from Giannandrea’s broader AI structure. It does not, by itself, establish that Giannandrea caused the Siri problems. December 2025: Giannandrea’s transition is announced
On December 1, 2025, Apple announced that Giannandrea would step down as senior vice president, remain as an adviser and retire in spring 2026. Apple said AI responsibilities would expand under software chief Craig Federighi and Amar Subramanya. The announcement confirms a major executive transition; it does not prove that Apple formally fired Giannandrea because of Siri. (Apple’s announcement.)
Why Apple fell behind
No single executive or technical mistake fully explains the setback. Several forces appear to have combined.
A cautious strategy met a fast-moving market
Apple’s traditional strengths were tightly integrated, privacy-conscious machine-learning features such as photo recognition, on-device suggestions and voice commands. The generative-AI market moved faster after large language models became mainstream. Reports described Apple as more cautious than competitors in committing to frontier models and cloud infrastructure. That created a mismatch between Apple’s development timetable and consumer expectations.
Marketing moved ahead of engineering
Apple marketed a compelling vision for a personal Siri before the underlying system was dependable. That matters financially and strategically: a delayed internal project is one thing, but a delayed feature associated with a major product campaign can affect customer expectations, investor confidence and the credibility of future announcements.
The architecture was unusually complicated
The promised assistant had to combine personal data, app actions, screen awareness, permissions, on-device processing and Apple’s private cloud systems. It also had to work across many devices, apps, languages and configurations.

A polished demonstration can show that a system performs one carefully prepared task. A consumer product must handle ambiguous requests, missing permissions, unreliable networks and apps that were not designed around the assistant. The difference between a chatbot that explains how to do something and an agent that safely does it is substantial.
Organizational ownership was unclear
Reports described coordination problems, competing priorities and tension between Apple’s machine-learning research organization and software-product teams. Those claims rely heavily on anonymous sources and should be treated as reported explanations rather than independently proven facts.

Privacy was a constraint, not a proven sole cause
Apple’s privacy model can limit data collection, model training and cloud processing compared with companies whose products are built around large-scale online services. That creates engineering trade-offs. It does not establish that privacy alone caused the delay, nor does it mean Apple must abandon privacy to compete.
Apple’s 2026 Siri rebuild
By June 2026, Apple had unveiled a substantially redesigned Siri and a broader AI strategy. The presentation moved the story from crisis to attempted recovery. Reports said the new approach incorporated Google Gemini technology, giving Apple a hybrid model: Apple controls the operating-system experience, permissions, hardware integration and user interface, while an outside provider supplies at least part of the underlying model capability. This approach could let Apple move faster than if it had to build every frontier model itself. It also complicates Apple’s differentiation. The company can still control privacy architecture and product integration, but reliance on Google weakens any simple claim that Apple solved the entire AI stack independently.

Mike Rockwell reportedly said Apple discarded an earlier, more incremental Siri implementation and rebuilt the assistant more substantially. That explanation should be attributed to Rockwell rather than treated as an independently audited technical account. (TechRadar.)

Has Apple actually caught up?
As of August 18, 2026, the answer is not established by the announcement alone. A meaningful recovery requires more than a convincing keynote. The important questions are whether the new Siri is broadly available, whether it completes actions reliably, how quickly it responds, which third-party apps support it, and what happens when it cannot safely execute a request.
- Availability: A feature may be announced, in beta or released in stages rather than available to everyone.
- Device support: Eligibility may differ among iPhone, iPad and Mac models.
- Regional support: Country, language and regulatory conditions may affect access.
- Reliability: A useful agent must complete tasks consistently, not merely describe them.
- Privacy: Apple’s operating-system safeguards and a third-party model provider’s role are separate questions.
- Developer adoption: Siri’s value will depend partly on whether third-party apps expose meaningful actions.
- Model dependence: Apple’s bargaining power and differentiation may depend on how much of the experience comes from Google or another provider.
The European Union caveat
Availability should not be described as universal without checking the user’s region, language, device and software version. Apple and European officials disputed responsibility for delays affecting the European Union rollout. Apple cited regulatory conditions connected with the Digital Markets Act, while European officials rejected the implication that the EU had simply blocked the feature. (Associated Press.)
For readers in Europe, the practical question is not merely whether Apple announced the feature. It is whether the specific Siri capability is enabled in that market and under what conditions.
What this means for Apple’s business
The immediate issue is product credibility. Apple’s installed base gives any successful Siri upgrade enormous distribution, but that advantage works only if users find the assistant dependable enough to use.

The longer-term stakes include iPhone differentiation, the value of Apple’s services ecosystem and future products such as robotics or ambient computing. If competitors become the default interface for search, personal tasks and software control, Apple could risk losing some influence even while selling powerful hardware.
That is a strategic risk, not evidence that Apple’s business is collapsing. Apple still controls its devices, operating systems and distribution. Its 2026 decision to combine internal product control with outside model technology may be a pragmatic way to close the gap. But it also shows that Apple’s original ambition—to deliver the entire experience through its own carefully controlled systems—was not enough to meet the market’s timetable.
The verdict
Apple failed at the schedule and execution of its most ambitious Siri promise. It did not fail at every Apple Intelligence feature, and the evidence does not support saying that Apple carried out a mass executive purge.
The documented story is a delayed product followed by a leadership reshuffle: Siri responsibility moved to Rockwell, management was reorganized, robotics moved out of Giannandrea’s organization, and Giannandrea later announced his retirement. The 2026 rebuild is a plausible turnaround effort, but “caught up” remains a conclusion that depends on real-world reliability, availability and developer support—not on the keynote announcement or the use of Gemini alone.
