Lower mortgage rates would plausibly help Home Depot, and the company itself describes the mechanism. When fewer people buy or sell homes, fewer projects and purchases tied to moving follow. What Home Depot has not done in its public outlook is quantify how much a rate decline would lift that activity, or when. The “sleeping giant” idea is therefore a reasonable thesis with an identifiable catalyst, not a forecast that the company’s disclosures support.
What management says links mortgage rates to Home Depot’s sales
The clearest statement comes from the company’s fourth-quarter 2025 earnings call transcript, where The Home Depot management said:
“Housing turnover has remained at historical lows since 2023, which has significantly reduced demand for projects and other purchases associated with buying and selling a home.”
The same transcript added a second point about affordability:

Both statements are management commentary. The excerpts reviewed here do not name the speaker, so they should be attributed to Home Depot management rather than to a specific executive unless the full transcript is checked.

The mechanism is narrower than the phrase “housing recovery play” suggests. Moving-related demand covers purchases made around a sale or purchase, such as appliances, flooring, paint, and fixtures. Home Depot also sells to customers who are not moving, and much of its business does not depend on turnover. The exposure is real but partial.
The mortgage lock-in effect and the 2025 numbers behind it
A 2025 Home Depot investor conference presentation tied the elevated rate environment to low turnover and described the “mortgage lock-in effect.” Its key figure was that approximately 80% of outstanding mortgages carried rates below the then-current 30-year rate of approximately 6.3%. That snapshot explains why owners who locked in low rates have little reason to sell. It is not a current rate statistic. Check a dated, published 30-year mortgage rate series before relying on any level for today.

Fiscal 2025 baseline and fiscal 2026 guidance
Home Depot reported $164.7 billion in net sales and $14.2 billion in net earnings for fiscal 2025, according to its fiscal 2025 annual report. Its fiscal 2026 guidance, given in the fourth-quarter earnings release and reiterated on the call, is shown below. These are company forecasts, not results.

The guidance is modest. It does not assume a sharp housing rebound, and it does not isolate how much of any growth would come from home-move demand. Investors who want to test the thesis should measure realized comparable sales against that flat-to-2% range each quarter.

The table shows what would have to change for the thesis to pay off. It does not show that the recovery scenario is more likely.
What the thesis requires to be true
- Lower rates must reach housing turnover, not just headlines. Turnover has been at historical lows since 2023, according to management.
- Turnover gains must flow into the project and purchase categories tied to moving, and show up in comparable sales.
- Results must outrun guidance. Fiscal 2026 guidance is approximately flat to up 2% on comparable sales, so a recovery would need to show up as an upside surprise.
- The share price must not already reflect that upside. This is the part the sources do not address.
Risks that do not depend on mortgage rates
Home Depot’s disclosures describe persistent high interest rates and broader macroeconomic uncertainty as pressures on home-improvement demand, according to its annual report and its 2026 proxy statement. Those pressures could delay or offset any benefit from lower mortgage rates. Mortgage rates are one input, not the sole determinant of Home Depot’s results.

What is not established

- Search each earnings call transcript for management’s comments on housing turnover, affordability, and project demand, and note whether the language changes.
- Track a dated, published 30-year mortgage rate series and a dated existing-home sales series, and check whether turnover moves with rates over several quarters.
- Compare realized results with the fiscal 2026 forecast of total sales growth of approximately 2.5% to 4.5% and adjusted diluted EPS of approximately flat to up 4%.
- Before drawing a conclusion about the stock, pull the current share price and valuation from a market data source and decide whether the recovery scenario is already reflected in it.
Each step tests a different part of the chain from rates to turnover to sales to share price, so a conclusion should rest on several of them rather than on one headline.
The Bottom Line
The “sleeping giant” thesis rests on a real mechanism that Home Depot’s management describes: low housing turnover reduces demand for moving-related projects and purchases, and affordability is a constraint. But the company does not quantify how much lower mortgage rates would help, how soon, or by how much relative to a flat-to-modest fiscal 2026 outlook. Treat mortgage rates as a plausible catalyst to monitor, not as a proven driver. Whether the stock already prices in a recovery is a valuation question these sources do not answer.
