Amazon’s Physical Stores: A Decade of Experiments Comes Full Circle

Amazon’s Go and Fresh stores are closing, but the company is not leaving physical retail. The decision follows a decade of experiments in books, apparel, curated goods, convenience, and grocery.

Amazon is closing its Amazon Go and Amazon Fresh physical stores after concluding that those formats had not yet combined a distinctive customer experience with an economic model suited to large-scale expansion. The January 2026 decision is the latest turn in a decade of experiments—not an announcement that Amazon is leaving physical retail altogether. The company says it will put more emphasis on Whole Foods Market and grocery delivery while exploring other store concepts.

Why is Amazon closing its stores?

Amazon’s January 27, 2026 announcement gave a specific, company-stated reason for closing its Go and Fresh locations: “While we’ve seen encouraging signals in our Amazon-branded physical grocery stores, we haven’t yet created a truly distinctive customer experience with the right economic model needed for large-scale expansion.”

That explanation identifies two tests—whether the shopping experience stands out and whether the model can expand economically. It does not establish that customer rejection, technology costs, or store-level losses were the single cause. Amazon has not published comparable store-by-store profit figures, customer-retention data, or build-out costs for the different formats.

The earlier decision to stop Amazon Bookstores and Amazon 4-star came with different context. In his 2022 shareholder letter, CEO Andy Jassy said Amazon had reviewed initiatives’ long-term potential to generate revenue, operating income, free cash flow, and return on invested capital. He cited the bookstore and 4-star decisions as examples, but Amazon did not say that this was the precise rubric for the 2026 Go and Fresh closures. Read Jassy’s 2022 shareholder letter.

How Amazon’s store experiments unfolded

Amazon did not develop one store format and simply change its name. Each concept tested a different way to bring an online retailer’s strengths—selection, convenience, and technology—into a physical shopping trip.

What each store concept was trying to do

Bookstores and 4-star: curated selection

Amazon Bookstores brought the company’s book business into a storefront. Amazon 4-star, by contrast, focused on products such as popular, highly rated, and trending items. Both offered a curated physical selection rather than attempting to recreate the full online catalog in a store. Amazon said in 2022 that it was stopping both concepts.

Pop Up: a smaller physical presence

Amazon Pop Up locations were another distinct retail concept, and Amazon closed them as part of the 2022 retreat from several physical-store formats. The cited announcement does not provide comparable store-level results or a detailed rationale for Pop Up specifically.

Style: apparel shopping

Amazon Style tested a clothing-store experience, not grocery or convenience retail. Amazon announced in 2023 that it would close its two locations; the Associated Press identified them as the Los Angeles and Columbus, Ohio-area stores.

Go: a quick convenience trip

Amazon Go was built around the idea of entering, taking items, and leaving without a conventional checkout line. Amazon’s 2018 shareholder letter described the goal as getting rid of “the worst thing about physical retail: checkout lines.” The company developed Just Walk Out technology in Go stores. Fresh and Go Grocery: grocery shopping

Amazon Fresh and Go Grocery extended the experiments into grocery retail, a different shopping mission from picking up a drink or snack. Amazon’s own explanation distinguishes checkout-free Just Walk Out for smaller, mission-driven visits from Dash Cart assistance for larger grocery trips. That is Amazon’s product positioning, not independent evidence that either approach performs better. Amazon’s Just Walk Out explainer describes the intended distinction.

What happens to the stores—and when?

Amazon announced that its Go and Fresh physical stores would close, with some sites converting to Whole Foods Market. The transition was not identical everywhere: the Associated Press reported that most stores would close within days of the January 27 announcement, while California locations would remain open longer to comply with state requirements. That timing does not mean every location closed on the same day.

The closure announcement is about Amazon-branded Go and Fresh stores, not every physical grocery presence associated with Amazon. Whole Foods Market remains central to the company’s stated plans, and Amazon says it will continue Amazon Fresh online in areas where that service is available.

Is Amazon abandoning physical retail or Just Walk Out?

No. Amazon says it will continue using Just Walk Out beyond the Go stores. In its 2026 announcement, the company reported the technology was deployed at more than 360 third-party locations across five countries and in more than 40 North American fulfillment-center breakrooms. These are Amazon-reported figures, not independently audited totals. The closure of branded stores therefore does not mean the technology itself is being withdrawn.

Amazon’s next steps also include physical retail, but with a different emphasis. In a May 2026 company announcement, Amazon reported more than 550 Whole Foods Market locations and more than 40% sales growth since acquiring the chain in 2017. It said it planned to open more than 100 additional Whole Foods stores over the next few years. The growth and store count are company-reported; the openings are a future plan, not completed locations. Amazon’s May 2026 announcement sets out its Whole Foods and grocery plans.

Other parts of that plan are at different stages:

  • Continuing: Amazon Fresh online in areas where it is available.
  • Testing: Amazon Grocery alongside Whole Foods in Chicago, and a Whole Foods “store within a store” experience in Pennsylvania.
  • Exploring: A supercenter concept. Amazon has not provided a committed opening schedule or detailed operating plan for it.

Amazon also reported that more than 150 million customers shop groceries through its business each year. That is a company-reported figure across its grocery business, not a count of customers at the closing stores.

What the decade of experiments shows—and what it doesn’t

The sequence points to a search for a physical format that could give customers a reason to shop with Amazon in person while supporting expansion. The concepts varied substantially: a bookstore, curated popular merchandise, apparel, quick convenience, and grocery. Their closures should not be collapsed into one verdict about a single product or technology.

Amazon’s public explanation for the Go and Fresh decision is that the formats had not yet met its bar for a distinctive experience and scalable economics. The available announcements do not establish which factor mattered most, how results compared among locations, or whether a particular concept could have worked under different costs or conditions. The clearest conclusion is narrower: Amazon is changing its approach, concentrating its announced physical-store growth on Whole Foods while retaining online grocery and continuing to deploy Just Walk Out in other settings.
