To increase market share, choose a specific customer market and a consistent way to measure it, then test changes that help you win or keep customers. There is no universally effective tactic: a promotion, new product, or expansion can raise sales without improving profit, and a larger share does not by itself prove a business is healthier.
Use the 13 strategies below as options to evaluate against customer needs, costs, your ability to deliver, and the rules in the places where you operate. Set a baseline and review period before each initiative so you can tell whether it produced incremental growth.
Define what market share means for your business
Market share is your business’s portion of a defined market over a specified period. Before calculating it, decide which products or services count, which geography you mean, what period you are measuring, and which metric best reflects competition in that market. A broad label such as “the coffee market” may conceal important differences between, for example, packaged coffee and café sales.
The U.S. Department of Justice’s 2023 Merger Guidelines discuss defining markets by product and geography, including how readily customers would switch to alternatives. That framework is intended for competition analysis, not as a complete business-planning manual, but it illustrates why the boundary matters: DOJ guidance on market definition.

Choose a measure that fits the market
A common calculation is your sales divided by total market sales for the same period. You can calculate sales as revenue or units, but other measures—such as customers or capacity—may be more informative in some markets. The DOJ says the appropriate measure depends on market realities and competitive significance; revenue is often available, and multiple measures can help: DOJ guidance on calculating market shares.
For a simple example, if a company sells $2 million of a product in a defined market with $20 million in sales during the same period, its revenue share is 10%. That result is only as reliable as the market estimate and the consistency of the underlying data. Record the source and method; describe an estimate as an estimate unless the evidence supports calling it audited.
Track share alongside business outcomes
Pair your chosen share measure with absolute sales, customer acquisition, retention, contribution margin, product availability, and customer outcomes. This helps distinguish genuine progress from a change in the denominator, a temporary sales spike, or growth that comes at an unsustainable cost. Keep the comparison method and review periods consistent.

1. Increase penetration among current customers
Look for unmet needs, underused purchase occasions, or avoidable friction among people who already buy from you. A better experience or a relevant use case may encourage more frequent or broader use. Monitor repeat purchases, usage, retention, and the share measure you selected rather than treating higher activity alone as proof of share growth.
2. Improve the current offer
Use customer feedback, complaints, returns, and service issues to identify changes to quality, reliability, convenience, service, or features. Prioritize improvements customers value; adding features without evidence of demand can increase complexity and cost without making the offer more competitive.
3. Differentiate clearly
Make clear who the product or service is for and why it suits that audience. Test whether customers actually perceive the difference you intend, and compare your positioning with competitors’ offers. A claim that sounds distinctive internally may not matter to buyers.
4. Use pricing and promotions carefully
Test price structures, bundles, or limited promotions against contribution margin, customer retention, and incremental customer acquisition. Compare results with a baseline or a suitable control where practical, and include the cost of discounts. Pricing intended to drive out rivals or exclusivity arrangements can raise legal concerns; consult counsel in the relevant jurisdiction before pursuing such conduct.

5. Strengthen awareness and promotion
Make your offer easier for intended buyers to discover and understand. Choose promotion channels that reach the customers in your defined market, then measure incremental demand or purchases—not just impressions, clicks, or recall. Awareness is an input, not a market-share result.
6. Improve distribution and availability
Reduce obstacles to purchase by addressing channel coverage, inventory, fulfillment, opening hours, or access. Check whether a new channel reaches incremental buyers and whether you can serve them reliably. Distribution expansion that creates stockouts elsewhere or raises fulfillment costs may not improve the overall result.
7. Develop products for the current market
Adapt or add products to meet needs among customers in the market you already serve. This is the product-development path in a common strategic-management framework; the framework classifies possible growth directions but does not establish which one will work for a particular company. Validate demand before committing significant resources.
8. Enter new customer segments
Identify a specific adjacent audience and test whether your offer solves a real problem for it. You may need to adapt positioning, packaging, service, or sales support. Confirm that the segment is large and reachable enough to justify the changes, and measure its results separately where possible.

9. Expand geographically
Taking an existing offer to new locations is a market-development path. Assess local demand, competitors, operating requirements, distribution, and applicable rules before entry. Start with a defined geography and a review point rather than assuming success in one location will transfer to another.
10. Increase retention
Investigate why customers leave or reduce their purchases, using cancellation reasons, service feedback, and cohort patterns where available. Fix problems that customers identify and track retention alongside share. A short-term acquisition push can mask losses among existing customers.
11. Make switching easier
Reduce practical barriers to trying your product through clear onboarding, compatibility, migration support, or a transparent trial experience. Explain costs and limitations plainly. Avoid deceptive comparisons or coercive lock-in; winning a customer should depend on the value of your offer, not on making it unreasonably difficult to leave.
12. Form complementary partnerships
A partner may improve reach, availability, or the overall customer solution. Evaluate the economics, operational dependency, data practices, and effect on customer choice before committing. Agreements that restrict a partner’s dealings with competitors can have competition-law implications, so obtain jurisdiction-specific advice when appropriate.

13. Consider acquisition or diversification only after rigorous review
An acquisition or move into a different product-market combination is more consequential than improving the current offer. Assess integration demands, customer outcomes, costs, concentration, and applicable legal requirements. A transaction does not automatically create durable growth or lawful market power; test the underlying strategic case and seek qualified legal advice where competition issues may arise.

Use the same questions for each option so an exciting idea is not judged by looser standards than a less visible one.
- Customer and market fit: Which defined customer need, product market, and geography does the initiative address?
- Growth direction: Does it involve the current product and market, a new product for the current market, the current product in a new market, or a new product in a new market?
- Economics: What costs, contribution margin, payback assumptions, and downside should be included? Use assumptions supported by your own data; there is no universal benchmark established here.
- Execution: Do you have the capabilities, channel access, inventory, service capacity, and time to deliver?
- Measurement: What baseline, numerator, denominator, metric, and review period will you use? Keep the method consistent when comparing results.
- Customer impact and risk: Could the change affect quality, choice, service, privacy, or competitors’ ability to reach customers?
Why gaining share does not necessarily mean gaining profit
Market share is a measure of position within a defined market, not a measure of profitability. A business can win sales while spending more on discounts, advertising, delivery, service, or expansion than those sales contribute. Conversely, an initiative that improves margin or retention may be valuable even if its effect on total share is modest. Review share together with costs, margins, and customer outcomes before deciding whether to continue.
Understand the U.S. antitrust boundary
Gaining a larger share is not, by itself, enough to establish antitrust liability. The Federal Trade Commission describes U.S. monopolization analysis as involving the relevant market, market power, and the means used to gain or maintain a leading position. It notes that success through a superior product, innovation, or business acumen can be lawful, while conduct such as predatory pricing or exclusionary practices may raise concerns depending on the facts.
The FTC’s guide says courts typically do not find monopoly power when a firm—or group acting together—has less than 50% of sales of a particular product or service in a geographic area, while some courts have required substantially higher percentages. This is qualified U.S. legal context, not a universal definition, target, or safe harbor. The FTC’s summary is: “The antitrust laws prohibit conduct by a single firm that unreasonably restrains competition by creating or maintaining monopoly power.” Read the FTC guide to monopolization. Laws differ outside the United States; get advice from qualified counsel for proposed pricing, exclusivity, or acquisition conduct.
Quick Recap
A practical review cycle
- Define the market: Write down the product or service, geography, customer group where relevant, and measurement period.
- Set the baseline: Choose revenue, units, customers, or another suitable metric; document the data source and calculation.
- Select one initiative: State the customer problem it addresses and the outcome you expect, without assuming a guaranteed lift.
- Set guardrails: Identify costs, margin effects, customer-service requirements, and legal or operational risks to monitor.
- Review consistently: Compare the result with the baseline using the same market boundary and metric, then decide whether to continue, adjust, or stop.
