An SEO company or digital marketing agency is succeeding when it creates profitable, qualified business—not merely higher rankings, traffic, impressions or follower counts. The practical test is a chain: business objective → tracked conversion → trustworthy attribution → qualified pipeline or revenue → documented improvement.
The right scorecard depends on how your organisation makes money. A Nairobi clinic, an online retailer, a school and an NGO should not be judged by the same primary KPI.
Choose outcomes that match your business model
Lead-generation organisations
For law firms, clinics, property agencies, accountants, schools, insurers and B2B suppliers, prioritise qualified enquiries, answered calls, WhatsApp conversations, booked consultations, proposal requests, sales-qualified leads, lead-to-customer rate, revenue per lead and cost per qualified lead. Define “qualified” with your sales team; a spam form or an unanswered call is not a sales opportunity.
E-commerce
Measure completed transactions, revenue, gross-margin-adjusted revenue, conversion rate, average order value, cart-to-checkout and checkout completion, repeat purchases, customer-acquisition cost, return on ad spend (ROAS) and organic revenue. Separate M-Pesa, card, bank-transfer and cash-on-delivery outcomes. A checkout-page view or STK Push initiation is not a completed sale.

Local businesses
Restaurants, hotels, salons, gyms, garages, shops and practices should track Google Business Profile calls, messages, bookings, website clicks and direction requests, plus local organic calls, reviews, appointment bookings and store visits where measurable. Google’s current Analytics documentation describes a Business Profile integration reporting interactions, calls, bookings, directions, website clicks, messages and menus, with data available over a rolling six-month window: Google’s documentation.
Awareness-led work
For NGOs, public-interest campaigns, events and new brands, reach among the intended audience, branded-search growth, direct traffic, video completion, email sign-ups and content-assisted conversions can matter. Impressions alone do not demonstrate value; connect awareness to a defined next action.
Use a KPI hierarchy

Choose one to three primary outcome KPIs, three to five diagnostic metrics and a limited set of delivery measures. Write each metric’s definition, owner, data source, baseline date and review period. Google Analytics calls important actions key events; any collected event can be marked as one: Google Analytics guidance.
Freeze a dated baseline before judging performance
Record the previous three to twelve months of organic clicks and conversions, paid spend and conversions, commercially important rankings, branded versus non-branded traffic, leads, sales, conversion rates, average order value, margin, Google Business Profile actions, technical issues and CRM close rates. Note seasonality, stock, pricing, service-area, website and operational changes.

Compare like with like—for example, April–June 2026 with April–June 2025 when history permits—not a holiday quarter with a low season. Without a baseline, an agency can claim credit for normal demand changes or a client’s unrelated promotion.
SEO metrics that deserve scrutiny
Organic traffic and landing pages
Break organic users and sessions down by landing page, country, county, city or service area, device, and branded versus non-branded query. Examine traffic to commercial pages and assisted conversions. An 80% increase from irrelevant informational searches, bots, international visitors or brand queries is not proof of commercial success.
Search Console
Use Search Console for queries, impressions, clicks, click-through rate, average position, page performance, country, device, search appearance, indexing and technical diagnostics. Search Console measures Google Search performance; Analytics measures behaviour after arrival, so totals will not match exactly.
Rankings
Require a fixed keyword universe separated by branded, transactional, commercial and informational intent. Record device, search location and methodology, and include local-pack visibility where relevant. A “top 10” list is weak if terms are easy, branded, low-volume, measured outside Nairobi, changed monthly, or produce no clicks or conversions.
Technical SEO and content
Track crawlability, indexation, broken links, redirects, canonicals, sitemap health, structured-data validity, mobile usability, Core Web Vitals, templates, HTTPS, availability and JavaScript rendering. Ask whether the agency implemented fixes or merely recommended them. Judge content by qualified leads, commercial-page assists, target-intent rankings, internal-link contribution, accuracy and local usefulness—not article count.
Local SEO
For Nairobi, separate city-wide results from neighbourhoods such as Westlands or Kilimani and from other counties. Review Business Profile completeness, calls, messages, bookings, directions, website clicks, review recency and response quality, NAP consistency, useful location pages and conversions. Thin pages created only to repeat neighbourhood names are not a durable local strategy.
Evaluate every channel, not just SEO
Google Ads
Report spend, clicks, CPC, search-term quality, key events, qualified leads, revenue, ROAS, impression share where relevant and lead-to-sale rate. Google’s Ads campaigns report requires data collection, at least one marked key event and a linked Google Ads account; it can show cost per key event, revenue and ROAS where data exists: Google’s report documentation.
Paid social, organic social and email
For Meta, distinguish platform leads from CRM-qualified leads and purchases. Report spend, reach, frequency, landing-page views, qualified leads, cost per qualified lead, revenue and creative-level performance. For social management, saves, shares, WhatsApp conversations, enquiries, bookings and response time matter more than likes unless audience growth is the stated objective. Email reporting should include delivered messages, clicks, qualified responses, bookings, sales, revenue per recipient, unsubscribes and nurture progression.
Website and conversion optimisation
Review conversion by landing page, mobile versus desktop, form abandonment, call and WhatsApp interactions, checkout abandonment, page speed, error rate, tests and revenue per session. A polished dashboard cannot compensate for broken event tracking.
Kenya-specific conversions must be visible
Track a button click, then conversation started, qualified conversation, quote requested, appointment booked, sale and value. SEO Kenya advertises tracking for WhatsApp taps, calls, forms and M-Pesa checkouts; treat that as a provider description, not independent market evidence: provider example.
Phone calls
Separate click-to-call events, Google Business Profile calls, ad calls and landing-page calls. Where lawful and practical, record answered versus missed calls, duration, qualified-call rate and sales. A click does not prove a connected customer conversation.

M-Pesa and other payments
Reconcile payment-button clicks, STK Push initiation, completed payment, failure, refund, fulfilment and recognised revenue with the payment gateway, order system and settlement records.

Use KSh where appropriate and show media spend, agency fee, production, taxes or third-party charges, total marketing cost, revenue and gross profit. Separate Nairobi, specific estates, other counties and international traffic from areas the business cannot serve.
Audit attribution instead of accepting platform totals
First-touch, last non-direct, data-driven, self-reported and CRM attribution answer different questions. Analytics attribution paths can show touchpoints, revenue, days to key event and touchpoint counts: attribution paths. Google warns that Analytics and Google Ads may attribute the same key events differently: All channels documentation.
- Compare Analytics conversions with CRM leads.
- Remove spam, duplicates and test submissions.
- Match leads to phone records and WhatsApp logs where lawful.
- Match closed deals to original source and campaign.
- Reconcile e-commerce revenue with payment and order systems.
- Document offline or untracked conversions and report a confidence level.
Disclose consent limits, ad blockers, cross-device behaviour, dark social, long sales cycles, imported conversions, UTM errors, duplicate events and unassigned traffic. Google says modeled key events may fill privacy or technical gaps, and attributed data can update for up to 12 days: modeled key events.
What a useful monthly report contains
- Executive summary: what changed, why, business effect, failures, next actions and client dependencies.
- KPI table: baseline, current period, prior period, target, variance, source and caveat.
- Channel view: organic, paid search, paid social, email, referral, direct and local search.
- Search view: branded/non-branded, commercial/informational, location, pages, queries and conversions.
- Work completed: technical changes, content, links, local work, campaign changes and tracking repairs.
- Business reconciliation: Analytics leads, CRM leads, qualified leads, sales, revenue and discrepancies.
- Action plan: owner, deadline, expected effect, priority, dependency and measurement method.

Change the weights for your model: e-commerce may emphasise profit, while a low-volume local service may initially emphasise qualified calls and measurement reliability.

Due diligence before signing
- What outcome will you optimise?
- How is a qualified lead defined?
- How will calls, WhatsApp, Maps and M-Pesa be measured?
- What is the dated baseline and 90-day plan?
- Can you see anonymised reports with definitions and sources?
- Who owns the domain, hosting, Analytics, Tag Manager, Search Console, Business Profile, Ads, Meta, CRM, email and payment accounts?
- Are media spend, agency fees, production and taxes separate?
- Who implements developer-dependent work?
- How are seasonality, algorithm changes and tracking failures handled?
- What happens to content, links, creative and data when the contract ends?

Run a 90-day review
Days 1–30
Confirm access and ownership, freeze the baseline, define conversions, audit tracking and complete technical, campaign and sales-process reviews.
Days 31–60
Implement priority fixes, improve commercial landing pages, launch controlled content or campaign tests and collect lead-quality feedback.
Days 61–90
Reconcile Analytics, CRM, sales and payments; compare with the baseline; identify winning pages and channels; reallocate budget; then expand, revise or terminate based on evidence.

Warning signs of poor or misleading reporting
- Only rankings, traffic or social engagement are shown.
- The keyword set changes to hide losses or mixes branded and non-branded terms.
- Every platform lead is counted as a customer without CRM checks.
- Case studies omit dates, baselines, definitions and other business changes.
- The agency guarantees rankings or a fixed number of leads. Google rankings cannot be fully controlled; a Kenyan provider likewise states that ethical agencies cannot guarantee specific rankings: provider guidance.
- A low-cost package promises everything but excludes implementation, content, tracking or developer time.
- Links come from networks, farms, irrelevant directories or undisclosed paid placements.
- Forms, calls, WhatsApp, M-Pesa, cross-domain checkout or CRM source fields are untested.
- Agency fees are hidden inside media spend, or accounts remain locked to the provider.
Vendor claims require verification. For example, Quest Web advertises a median blended ROAS of 3.2× across 18 active retainer accounts in the second half of 2025; that is self-reported, not an independent Kenyan benchmark: company claim.
