In 2024, AI made strategy analysis faster, broader and more interactive. It helped teams search and synthesize information, test assumptions, generate options and prepare decision materials. It did not make strategy automatic: leaders still had to decide which problems mattered, judge uncertain evidence, commit resources and own the consequences.
This is a retrospective on business strategy analysis—not personal financial advice. The central lesson is that AI can improve the work around a strategic decision, but faster analysis is not the same as a better decision.
What changed in strategy analysis in 2024?
Traditional business intelligence generally starts with structured data and predefined reports: a team asks a known question, then reviews a dashboard or analysis. Generative AI added a more conversational layer. Analysts could ask questions in natural language, summarize lengthy material, request alternative explanations and turn findings into drafts of executive communications.
That change mattered because strategy teams face an information bottleneck. Market reports, filings, customer feedback, internal metrics and competitor announcements can accumulate faster than people can review them. AI lowered the cost of a first pass through that material and made it easier to iterate from a question to a hypothesis.

McKinsey’s global survey in early 2024 found that 65% of respondents said their organizations regularly used generative AI, nearly twice the share reported ten months earlier. Among adopting organizations, average use spanned two business functions; marketing and sales, product development, and IT were more common than strategy. In practice, AI’s emerging role in strategy work was less a replacement for analytics than an interactive layer over research, analysis and communication. It could help teams move from a question to a draft answer quickly, while leaving validation and choice to people.
Five roles AI played in strategy work
Researcher
AI can help collect, organize and summarize material about markets, customers, competitors, regulation and company operations. When connected to a controlled set of documents or reliable retrieval sources, it can make large collections easier to search. The usefulness of the result still depends on source quality and coverage.
Interpreter
It can identify patterns in a dataset or across documents, summarize themes in customer feedback and suggest explanations for changes in demand, margins or churn. Those explanations are hypotheses, not proof of cause: a pattern may reflect an unrelated change, an incomplete dataset or a biased sample.
Thought partner
AI can draft competing problem statements, generate strategic alternatives, challenge assumptions and propose questions a team has not yet asked. This is especially useful early in analysis, when breadth matters. It is less reliable as an automatic selector among options whose trade-offs depend on context and judgment.

Simulator
Teams can use AI to explore possible competitor reactions, stakeholder concerns or market scenarios. It can help structure a war game or identify assumptions worth testing. A language model is not automatically a forecasting model: a plausible scenario is not a probability estimate, and the output is only as sound as its assumptions, data and analytical design.
Communicator
AI can turn analysis into an executive summary, presentation outline, department-specific explanation or set of questions and answers. Clear communication can make a strategy easier to understand, but a polished document does not itself secure alignment, funding or execution.

Where AI fits in the strategy process
Define the problem before asking for an answer
A team can use AI to turn a broad concern—such as slowing growth—into several testable questions: Is the issue weaker demand, lost share, pricing, customer retention or delivery capacity? It can also list missing evidence and stakeholders affected. Leaders must decide which question is strategically material and what decision is actually at stake.
Diagnose internal performance
With appropriate access to company data, AI can help examine financial, operational, customer and workforce information; summarize support tickets and interviews; and flag changes in product performance, pricing, margins or churn. It can produce a first-pass SWOT, capability review or value-chain analysis, but each interpretation needs checking against the underlying data and operational knowledge.

Analyze markets and competitors
AI can speed up market and industry scans, segmentation, regulatory monitoring, technology and patent searches, and comparisons of public competitor messaging or product launches. It can help create profiles and identify questions for primary research. Public information cannot reveal everything: distribution advantages, private customer relationships, organizational culture and execution speed may not be visible.
Generate and compare strategic options
Teams can ask AI to surface alternatives such as entering an adjacent market, changing prices, building a partnership, pursuing an acquisition, expanding channels, reducing costs or investing in a new capability. The point is to widen and challenge the option set—not to accept a generic recommendation. Compare each option against the company’s constraints, capabilities and objectives.

AI can help lay out demand, pricing or macroeconomic scenarios, identify early-warning signals and map possible second-order effects. It can also expose dependencies: for example, whether a market-entry plan relies on a regulatory approval, a distribution partner or a capability the company has not yet built. Use a validated forecast or financial model when a decision depends on quantified outcomes; do not mistake generated narrative for one.
Connect the decision to execution
After leaders choose a direction, AI can help draft road maps, initiative descriptions, KPI explanations and audience-specific communications. Execution still requires owners, budgets, incentives, operating routines and review points. An AI-generated strategy document cannot supply those organizational commitments.
A practical workflow for AI-assisted strategy analysis
- Specify the decision. Record what must be decided, who owns the decision, the deadline, non-negotiable constraints and what evidence could change the choice. Start with the business decision rather than the question of where to use AI; Deloitte likewise recommends aligning AI initiatives with core business strategy and objectives. - Build a source-controlled evidence base. Separate primary evidence—such as customer interviews, internal performance data, contracts, filings and regulatory documents—from secondary sources such as analyst reports and industry commentary. Label estimates and assumptions, identify unknowns, and require document references or citations for material external claims.
- Ask for analysis, not just a summary. Request an evidence table that distinguishes fact, inference and speculation. Ask for assumptions, contrary evidence, alternative explanations, confidence levels, missing information and tests that could disprove a hypothesis.
- Generate materially different options. For example, compare defending the core business, expanding into an adjacency and repositioning the business. For each, ask what capabilities, capital and talent it requires; what could go wrong; how competitors might respond; and what conditions should trigger a change of course.
- Use AI to challenge the case. Ask what assumptions are most fragile, which customer group is missing, what a capable competitor could do, and what evidence would show the proposal is wrong. Have people with relevant operating and market knowledge review the answers.
- Make a human-owned decision and execution plan. Assign objectives, initiative owners, funding, milestones, measures, review cadence and escalation triggers. Name the person accountable for the recommendation; AI does not carry responsibility for the outcome.
- Monitor the assumptions. Use appropriate tools to watch for changes in demand, customer sentiment, competitors, regulation, supply and performance against plan. Set thresholds that prompt a review, rather than treating a generated dashboard or alert as a decision by itself.
What the 2024 evidence does—and does not—show
Reported use spread quickly, but adoption statistics should not be confused with business impact. McKinsey reported that only 46 of 876 survey respondents said a meaningful share of their organization’s EBIT was attributable to generative AI. In the same survey, about half of reported generative-AI use cases relied on publicly available tools with little or no customization. Most organizations said it took one to four months to put generative-AI capabilities into production; customized or proprietary systems were more likely to take five months or longer. BCG reported that 22% of companies had moved beyond proof of concept to generate some value, while 4% were creating substantial value. A 2024 academic study found that large language models could generate and evaluate strategies at levels comparable to entrepreneurs and investors in particular experiments. That is evidence about performance under those study conditions, not proof that models outperform leaders in real corporate decisions or improve firm performance generally. It can produce fluent but false claims
A model may invent competitor activity, market figures, citations, customer motives or regulatory interpretations. Verify decision-critical claims in the cited source itself; if a claim cannot be traced to reliable evidence, do not treat it as established.
It can confuse pattern with cause
Finding that two measures moved together does not explain why. When a choice depends on causality, combine AI-assisted analysis with appropriate experiments, quasi-experimental methods, causal models and process knowledge.
It may create false precision or generic advice
Exact-looking outputs can rest on weak assumptions, and prompts based on generic public information can lead to generic recommendations. Use ranges and explicit uncertainty where appropriate, and ground analysis in proprietary data and distinctive customer or operating knowledge. It can amplify bias and short-term incentives
Models may reproduce patterns in historical data that disadvantage customer or employee groups. They may also favor outcomes that are easy to measure over resilience, trust, brand or long-term capability. Test outputs across relevant segments and balance efficiency measures with customer, growth, people and risk considerations.
It cannot take responsibility for hard choices
Strategy entails deciding what not to pursue, allocating scarce resources, resolving internal conflicts and acting under uncertainty. Those choices require organizational context, judgment and accountability. A model can help surface trade-offs; leaders must own them.
Governance and implementation risks
- Confidentiality and data leakage: Uploading customer records, pricing, strategic plans, source code or M&A material to an unapproved tool can create legal, competitive or compliance exposure. Use approved environments, access controls, data classification and redaction where needed.
- Security, privacy and intellectual property: Review how a tool handles data, retention, training use, access and auditability. - Automation bias: A confident answer can be mistaken for an objective one. Require a human reviewer, invite dissenting evidence and document who is accountable for the conclusion.
- Correlated errors: Several tools may repeat the same error if they rely on overlapping public material. Cross-check against primary sources, original data and expert knowledge rather than counting repeated answers as independent confirmation.
- Cost and capability: Integration, governance, training, human review and usage can all add costs. BCG identifies talent shortages, unclear investment priorities and the lack of a responsible-AI strategy as barriers; it also cautions that run costs can rise as use scales. How to choose an AI tool for strategy analysis
There is no universally best assistant. Choose according to the task, the sensitivity of the information and the systems the organization already governs. A general-purpose chatbot can help with brainstorming and drafting; a source-grounded research workflow can help analyze a controlled document set; a market-intelligence service can support external monitoring; and a governed business-intelligence platform can connect decisions to internal performance data. None of those categories alone is a complete strategy system.
- Evidence quality: Can users inspect source citations, document links and page references? Does the tool distinguish retrieved evidence from generated content?
- Data governance: Check data use for model training, retention, encryption, identity and access management, audit logs, data residency and separation of personal and enterprise workspaces.
- Analytical fit: Confirm support for the work actually required, such as long-document analysis, tables, spreadsheets, code execution, retrieval, forecasting, scenario modeling, APIs or workflow automation.
- Integration: Assess compatibility with the organization’s document suite, CRM, ERP, data warehouse, BI tools, project systems and internal knowledge bases.
- Repeatability: Strategy teams need reusable templates, shared workspaces, version control, review and approval processes, and analyses that colleagues can reproduce.
- Total cost: Include licenses, usage or API charges, storage and connector fees, administration, integration and human review—not only a headline subscription price.
- Decision fit: Use forecasting or simulation tools with explicit models for quantified scenario work; use AI as an interface or assistant, not the sole model behind an irreversible high-stakes decision.
Tool access alone is not a durable competitive advantage. Deloitte reported that 66% of respondents viewed AI as critical to success, but only 38% believed their AI use differentiated them from competitors; only 40% completely agreed that their company had an enterprise-wide AI strategy. To create value beyond adoption, connect AI to consequential business decisions, trusted proprietary evidence, repeatable workflows, capable teams and measures tied to outcomes. The same discipline should cover both efficiency and growth opportunities; a strategy limited to cost reduction can miss opportunities in products, markets and customer experience.
