The Power of Listening: Building Bridges and Fostering Collaboration

Listening can support stronger workplace relationships and collaboration, but it does not guarantee agreement or better performance. Learn practical ways to listen and make room for the limits.

Listening can build understanding and strengthen workplace relationships, but it is not a shortcut to guaranteed agreement or better performance. A large meta-analysis found that people’s perceptions of being listened to were associated with work outcomes—especially relationship quality—while also noting limits in the underlying evidence. In practice, listening works best as a two-way effort: give someone your attention, check that you understand, and make room for them to correct you.

How listening builds workplace relationships

Good listening is more than waiting for your turn to speak. It means giving another person your attention and trying to understand their point of view before responding. That can help a colleague feel heard, reveal where you have misunderstood one another, and create a better basis for collaboration.

The relationship between listening and work outcomes is supported by a 2024 meta-analysis by Kluger, Lehmann, Aguinis and colleagues, first published online in 2023. It combined 664 effect sizes and 400,020 observations and found a pooled correlation of r = .39 between perceived listening and work outcomes. This is an association, not a finding that listening caused a particular result or improved outcomes by 39 percent.

Relationships and performance are not the same outcome

In the same analysis, the pooled correlation was r = .51 for relationship quality and r = .36 for performance. The stronger association was with relationship quality, not performance. These correlations describe patterns across studies; they do not promise that a listening practice will produce a specific result in an individual conversation or workplace.

The authors also identify evidence limitations: 75% of the reviewed literature relied on self-reports, and they call for stronger measurement of listening and more objective performance evidence. The association remained substantial after studies based solely on self-reported questionnaires were excluded, but measurement and study design still matter. What active listening looks like in practice

Active listening can help a speaker feel understood, but it is not always better than advice. In an experiment involving initial interactions, people who received active-listening responses felt more understood than those receiving advice or simple acknowledgements. Satisfaction did not differ between active listening and advice, and some effects were small. The finding supports choosing a response that fits the conversation rather than treating one technique as universally best. See the study on active listening in initial interactions.

Give the conversation your attention

Put away distractions where possible and focus on the person speaking. The NIST Baldrige Program advises: “Be totally present in the interaction.” Presence does not require agreeing with the speaker; it helps you hear what they are actually saying before you decide how to respond.

Clarify before offering a solution

Ask a question that makes the issue clearer, then paraphrase the speaker’s central concern in your own words. For example: “Is the main problem that the deadline changed without enough notice?” Give the speaker a chance to confirm or correct your understanding before moving to advice. This is a practical approach, not a protocol established by the studies cited here.

Notice what may be hard to say

Pauses, omissions, or a change of subject can be reasons to ask a respectful question, not proof that someone is concealing something. Try an open invitation such as, “Is there anything about this that feels difficult to raise?” Accept the answer without pressuring the person to disclose more than they want to.

Invite feedback in a comfortable setting

Make it easier for people to offer feedback by choosing a setting where they can speak comfortably. Receive it as information to understand and consider, not as a demand that you agree with every point. NIST Baldrige contributor guidance emphasizes that listening well matters alongside explaining well: “I believe that listening well is as important as explaining well.” The page does not identify the contributor by personal name. How teams can make listening part of collaboration

Teams can use listening to surface questions and ideas that might otherwise go unspoken. In meetings, leave space for clarification and invite perspectives that differ from the first proposal. Before closing a discussion, check whether people understand the decision and have had a chance to raise relevant concerns.

Listening does not erase disagreement or unequal authority. A manager may listen carefully and still make a decision others oppose; a team member may not feel free to speak openly. Treat listening as a way to improve communication, not as evidence that every participant has equal influence. The organizational literature describes listening as potentially helpful but also shaped by workplace structures and power. Read Yip and Fisher’s synthesis of listening in organizations.

Listening has costs as well as benefits

Listening is a two-sided interaction: it may benefit the speaker while demanding effort from the listener. Organizational reviews caution that formal listening systems can add to people’s workload, reinforce existing power differences, or create opportunities for unwanted surveillance. A feedback channel is not automatically supportive just because it collects more employee input.

When introducing listening practices or systems, consider whether people can participate voluntarily, how their input will be used, who can access it, and whether listeners have the time and support to respond thoughtfully. One-to-one conversations, team meetings, and organization-wide feedback channels have different privacy and power implications; choose a format that fits the purpose rather than assuming that more collection is always better.
