How KPMG Is Redefining the Future of SAP Consulting on a Global Scale

KPMG’s SAP strategy combines a strengthened SAP alliance, Joule for Consultants, cloud ERP, data foundations and business-led transformation. The opportunity is substantial, but most public performance claims remain vendor-supplied.

Short answer: KPMG is trying to move SAP consulting beyond software implementation toward an AI-assisted, business-led transformation model. Its February 2026 elevation to SAP Global Strategic Service Partner, adoption of SAP Joule for Consultants, and investment in assets such as Powered Enterprise, KPMG Velocity, Workbench and Trusted AI form a coherent strategy. The direction is credible; the harder question is whether it consistently delivers faster projects, lower costs or better business results. Most public evidence remains supplied by KPMG or SAP rather than independently audited.

What KPMG means by “redefining” SAP consulting

Traditional SAP work has centered on configuring modules, migrating data and getting an enterprise resource planning system live. KPMG’s proposed model keeps those activities but adds four layers: operating-model redesign, industry-specific processes, cloud-and-data architecture, and AI embedded in everyday delivery.

In practical terms, KPMG is attempting to change how projects are designed, staffed and measured:

Why the SAP market is changing

SAP customers are moving from ECC and older S/4HANA estates toward cloud ERP while facing pressure to reduce custom code and adopt a “clean core.” RISE with SAP and GROW with SAP offer different routes into cloud ERP, and SAP increasingly presents cloud, data and business AI as one platform.

As HFS described in a KPMG-hosted 2026 excerpt, the market is moving beyond simple ERP migration toward business-led transformation, clean-core architecture, SAP BTP extensibility, AI-infused delivery and industry roadmaps. That assessment should be read as HFS research reproduced by KPMG, not as an independent audit of KPMG’s results: HFS SAP S/4HANA transformation excerpt.

The change also reflects practical constraints. A modern SAP program may involve data governance, cybersecurity, controls, tax, compliance, third-party integration, change management and post-go-live operations. Configuration expertise alone is not enough.

The 2026 SAP alliance milestone

On February 10, 2026, KPMG announced that it had become an SAP Global Strategic Service Partner, which KPMG describes as the top tier of SAP’s partner program. KPMG joined SAP PartnerEdge in 2024. The expanded relationship covers SAP Cloud ERP, SAP Business AI, Joule for Consultants, Joule Studio, SAP Business Data Cloud, co-innovation and KPMG’s Velocity implementation platform: KPMG’s announcement.

The status matters because it can improve access to joint development, enablement and go-to-market programs. It does not guarantee superior implementation quality, lower fees or a successful outcome. KPMG also reported an SAP North America 2026 “Rising Star” recognition on May 11, 2026. That is a regional award, not evidence of global market leadership: KPMG’s award announcement.

Joule for Consultants is the clearest test of the strategy

What the tool does

SAP describes Joule for Consultants as a conversational AI capability grounded in SAP’s current knowledge base. It is intended to provide role-specific guidance, configuration and design help, best-practice recommendations and multilingual access to SAP information: SAP Joule for Consultants.

How KPMG says it is using Joule

SAP and KPMG materials describe uses in fit-to-standard workshops, solution design, configuration, code debugging, hypercare, onboarding, RFP and presales work, version validation, SAP Activate-aligned proposals and reusable prompt libraries. SAP’s 2026 innovation-award entry says KPMG began with 80 key users in multiple countries before expanding adoption: SAP Innovation Awards 2026.

The same material says the capability supports more than 4,000 KPMG users across more than 30 countries. Another KPMG-hosted excerpt refers to more than 4,000 users across 32 countries. Because the counts and country descriptions differ by source and date, they are adoption claims from SAP and KPMG, not independently audited headcount data.

What is—and is not—proved

SAP’s product page advertises potential improvements of up to 14% in project delivery speed and up to 1.5 hours saved per consultant per day searching for knowledge. Those are SAP product claims, not independently verified KPMG project results. Buyers should ask:

  • What was the baseline and which project phases were measured?
  • Who measured the result—SAP, KPMG or an independent evaluator?
  • Did time savings reduce fees, shorten the go-live date or increase team capacity?
  • How are hallucinations, obsolete advice, confidentiality and client-specific context controlled?

If deployed well, Joule could help solve a structural consulting problem: making specialist knowledge more consistent across countries and member firms. That is a reasonable inference from the deployment model, not a measured outcome.

The delivery system around Joule

Powered Enterprise

KPMG positions Powered Enterprise as a business-led methodology and set of preconfigured transformation assets for functions such as finance, procurement, supply chain, human resources and sales. It combines process redesign, target operating models and controls with SAP implementation: KPMG and SAP.

KPMG Velocity

KPMG describes Velocity as a platform for more modular, repeatable and scalable implementations. A prospective client should establish which elements are software, templates or services; which SAP editions, industries and geographies are covered; how much work remains bespoke; and whether the client can reuse assets after the engagement.

Workbench and Trusted AI

A KPMG-hosted HFS excerpt describes Workbench as a multi-agent AI platform with 50 deployed agents and cites ISO 42001 alignment. The source does not establish that all 50 agents are generally available to every client: KPMG-hosted HFS excerpt.

KPMG’s Trusted AI framework is intended to cover AI strategy, design, delivery, testing, transparency and lifecycle governance. That is particularly relevant where SAP handles payroll, procurement, financial reporting, regulated data or internal controls. A framework is not the same as evidence that every project applies it consistently.

Why data determines whether SAP AI works

KPMG’s SAP strategy places SAP Business Data Cloud alongside SAP Datasphere, SAP Analytics Cloud, SAP Databricks and Joule. KPMG describes Business Data Cloud as a way to connect SAP and non-SAP data and make it more usable for analytics and AI: KPMG on SAP Business Data Cloud.

The dependency chain is straightforward:

  1. Integrate SAP and non-SAP data.
  2. Define ownership, quality rules and common business definitions.
  3. Standardize processes enough for automation.
  4. Apply security, permissions and audit controls.
  5. Only then use AI agents for decisions or operations.

Poor master data, inconsistent local processes, custom code and unclear access rights can make AI unreliable or risky. A chatbot cannot repair those foundations by itself.

RISE, GROW and the clean-core trade-off

RISE with SAP is generally associated with larger or more complex organizations moving toward SAP Cloud ERP Private, where existing landscapes and some flexibility matter. GROW with SAP is a more standardized adoption route aimed at faster, more prescriptive cloud ERP deployment. KPMG discusses both routes in its SAP materials: KPMG and SAP in Saudi Arabia.

Neither route is universally superior. The decision depends on company size, regulatory requirements, process maturity, customization, data quality and willingness to standardize. Before selecting a route, determine:

  • Which custom processes are genuinely differentiating?
  • Can legacy data be cleansed and migrated?
  • What flexibility and infrastructure control are required?
  • How will third-party integrations be maintained?
  • Who owns the operating model after go-live?

A clean core can reduce upgrade and maintenance burdens, but excessive standardization may remove legitimate business advantages. Cloud ERP also changes upgrade responsibility, integration patterns, vendor dependence and long-term operating costs.

Where KPMG may be differentiated

KPMG’s professional-services heritage is most relevant when SAP intersects with finance, tax, risk, controls, compliance and board-level transformation governance. Its public materials emphasize sectors including manufacturing, consumer goods and retail, insurance and financial services, energy and utilities, healthcare and life sciences and the public sector.

That positioning can be valuable for a transformation that must be auditable and regulator-ready, not merely technically complete. It does not mean KPMG is automatically the best implementer for every SAP module, country or industry. Named team experience matters more than a global brand.

FrieslandCampina: an example, with important limits

KPMG and SAP cite FrieslandCampina’s “Optimus” program as an example of the model in practice. The publicly described work includes modernization of core IT, SAP Cloud ERP Private, a target operating model, AI-enabled tools including Joule, global deployment, consolidation of multiple SAP Extended Warehouse Management systems and migration toward SAP S/4HANA: KPMG’s alliance announcement.

The available reference does not independently establish total cost, return on investment, operating-expense reduction, user count, all-wave go-live dates or Joule’s separate contribution. It is a useful illustration of scope, not a quantified proof that KPMG’s AI model delivers superior economics.

How KPMG compares with other SAP providers

Accenture, Deloitte, IBM, Capgemini, EY, PwC and specialist firms also participate in SAP’s ecosystem. SAP’s Business Data Cloud partner directory lists many of them: SAP partner directory. IBM, for example, combines SAP services with hybrid cloud and watsonx capabilities: IBM and SAP.

KPMG’s apparent strengths are the combination of SAP alliance access, business controls, risk and industry transformation. Accenture may offer very large technology and global-delivery capacity; Deloitte, EY and PwC bring comparable business and finance depth; IBM offers a broad hybrid-cloud and software stack; Capgemini provides another major global delivery option. These are hypotheses to test, not universal rankings.

Due-diligence checklist for a KPMG selection

Strategy and delivery

  • Who are the named program leaders and SAP-certified specialists for your modules and release?
  • What proportion of delivery is local, nearshore and offshore?
  • Which Powered Enterprise or Velocity assets are actually included?
  • How are data migration, testing, cutover and hypercare staffed?
  • Can KPMG provide references for comparable industry, geography and complexity?

AI governance

  • What data can Joule or other agents access?
  • Is client data used to train models?
  • Are prompts, outputs and approvals logged?
  • What human review is required before configuration or business decisions?
  • How are hallucinations, stale recommendations and service outages handled?

Commercial terms

  • Separate consulting fees from SAP subscriptions, platform charges and accelerator costs.
  • Clarify fixed-price assumptions, change-request rates, travel and delivery locations.
  • Define migration, testing, cutover and post-go-live support scope.
  • Document ownership and reuse rights for custom code, prompts, agents and documentation.

KPMG does not publish a universal consulting rate card. Enterprise pricing is quote-based and varies with scope, edition, geography, customization, data migration and support. SAP Cloud ERP, Joule for Consultants and Business Data Cloud likewise require contract-specific pricing; no reliable universal list price should be assumed.

Bottom line: a real shift, with unfinished proof

KPMG is clearly investing in an AI-enabled, globally repeatable SAP delivery model rather than merely promoting another implementation practice. The SAP Global Strategic Service Partner relationship, Joule adoption and KPMG’s own operating-model, data and governance assets make the strategy more substantive than a chatbot announcement.

However, alliance tier, analyst recognition, user counts and product claims do not establish lower client costs or better business outcomes. Buyers should treat KPMG as a serious candidate when SAP transformation is tightly connected to industry operations, finance, risk and controls—and require independent references, transparent measurement and contract-level AI governance before treating the promise as proven.
