Hard-Drive Capacity Is Sold Out for 2026—but Consumers Aren’t Literally Out of Drives

Western Digital says 2026 production is nearly sold out and Seagate has allocated its nearline capacity. Here is what that means for NAS owners, businesses and consumers.

Western Digital and Seagate have effectively committed much of their 2026 high-capacity enterprise hard-drive production to large customers. Western Digital CEO Irving Tan said the company was “pretty much sold out” for calendar 2026, while Seagate said its nearline capacity was fully allocated through 2026. That describes factory capacity and customer allocations—not every hard drive disappearing from retail shelves.

For buyers, the practical result is less flexibility: popular 16TB–32TB CMR and NAS models may cost more, go out of stock more often, and take longer to replace. Laptop and desktop buyers are least exposed; NAS owners, photographers, small businesses and server operators are more likely to feel it.

What “sold out” means in this case

Western Digital’s statement concerns its manufacturing plan for the calendar year. The company reported firm purchase orders from its seven largest customers, plus longer-term volume and pricing agreements. Those agreements reportedly extend to two customers in 2027 and one in 2028. Read the full account at Tom’s Hardware.

A factory can be fully committed while distributors and retailers still hold inventory made earlier. Availability will vary by country, distributor, capacity, interface, product family and whether a drive is new or recertified. Therefore, “sold out” does not mean that no Western Digital drive can be bought in 2026, nor that every 1TB–4TB consumer model is scarce.

Seagate’s statement is narrower

Seagate said its nearline hard-drive capacity was fully allocated through calendar 2026 and that it expected to begin accepting some orders for the first half of 2027. Nearline disks are high-capacity enterprise drives designed for cloud and data-center storage; the term does not cover every desktop, laptop, surveillance or NAS product. The Register reported the statement and Seagate’s discussions about longer-range demand.

Why AI infrastructure still buys hard drives

AI does not run directly from a hard disk. A typical storage hierarchy looks like this:

  • HBM and system memory: very fast, expensive working space for active computation.
  • SSDs: low-latency storage for active datasets, checkpoints, metadata and high-input/output stages.
  • HDDs: lower-cost, high-capacity tiers for source datasets, archives, backups, logs, generated media and data accessed less frequently.

AI training and inference generate and retain enormous datasets. Once data leaves the performance-critical path, the cost per terabyte matters more than millisecond latency. AI is a major driver, not the only one

The defensible description is AI and hyperscale-cloud expansion. Cloud providers are adding capacity for model training, inference logs and data lakes, but also for ordinary backups, user files, databases, telemetry, media and surveillance analytics. Conventional cloud growth and enterprise retention policies continue even when an AI project is not involved.

The supply side is concentrated among Western Digital, Seagate and Toshiba. HDD manufacturing uses specialized facilities, and suppliers spent years being cautious after PC hard-drive demand declined. That makes it difficult to add capacity quickly when hyperscalers place multi-year orders. Public statements confirm the allocations, but they do not provide a complete percentage breakdown of demand by workload; no reliable evidence shows that AI alone consumed every 2026 unit.

Who is most exposed?

  1. High-capacity enterprise and nearline buyers. Exabyte-scale deployments compete directly for the allocated output.
  2. Small and midsize businesses. Server and backup projects can face longer procurement lead times and fewer identical replacement drives.
  3. NAS owners seeking 16TB-plus disks. Multi-bay arrays need several matching CMR drives, so one missing model can delay an entire build.
  4. Photographers and video professionals. Large media libraries and backup rotations are capacity-heavy, even when editing uses SSDs.
  5. General PC buyers. Most new laptops and desktops use SSDs, so they are least affected unless they are adding bulk storage.

Likely symptoms are higher prices, fewer discounts, intermittent stock-outs and more marketplace listings for used or recertified drives. A single unavailable product page, such as a Seagate US IronWolf Pro listing offering a back-in-stock alert, is evidence of pressure on that channel—not proof of a worldwide shortage. HDD versus SSD: the realistic trade-off

SSDs are not a universal substitute for dozens or hundreds of terabytes of relatively cold data. Conversely, an SSD cache can sometimes reduce the number of HDDs needed for frequently accessed files. Do not use broad claims such as “SSDs cost 16 times more” without a named product, capacity, country and date; pricing varies too much for a universal ratio.

How to buy in 2026

If you need storage now

  • Buy the capacity and drive class your workload actually requires; do not panic-buy years of excess capacity.
  • For RAID, ZFS, NAS and sustained rewrites, choose CMR drives. SMR can cause poor write and rebuild behavior.
  • Use the NAS or server maker’s compatibility list and confirm sector format, vibration support and interface.
  • Compare total cost per usable terabyte after your RAID or ZFS layout, not just the sticker price.
  • Check seller reputation, return terms, warranty status and whether the drive is new, recertified or used.
  • Never make one disk—or one NAS—the only copy of important data. RAID improves availability; it is not a backup.

If the project is discretionary

Use existing free space, prune duplicate or genuinely disposable data, or place cold data temporarily in object or cloud storage while you watch supply. Cloud storage avoids an upfront hardware purchase but adds recurring fees, upload time, egress charges and dependence on a provider and internet connection. Recheck several capacities: the largest model is not always cheapest per terabyte.

If a RAID or ZFS disk has failed

  1. Match or exceed the failed disk’s usable capacity and verify sector format.
  2. Follow the array’s documented replacement and resilver procedure; replace only the failed disk unless an upgrade plan exists.
  3. Do not add an unverified refurbished disk to a critical array without a tested replacement and current external backup.
  4. Monitor the resilver and investigate any additional errors before replacing more drives.

Drive families and appropriate uses

The same announcement listed $849.99 for a 32TB IronWolf Pro. All three figures are manufacturer-recommended prices from that announcement, not current US retail quotations. Enterprise models can be louder, hotter and more expensive; consumer or desktop disks may lack the workload rating, vibration tolerance or warranty needed in an array.

What could ease the pressure?

Relief could come from additional production, a slowdown in hyperscaler or AI capital spending, orders shifting between HDD and NAND storage, or more secondary-market inventory. None of those scenarios has a reliable timetable. Long-term agreements show that some customers have secured capacity into 2027 or 2028; they do not prove that retail shortages will last until those years.

The practical conclusion

The accurate headline is not “there are no hard drives.” It is that the most economically important high-capacity enterprise production is being committed years ahead to a small number of large customers. If you need a NAS, backup set or server now, buy a suitable CMR model from a reputable channel and protect the data separately. If your project is optional and your current capacity is healthy, waiting, reducing cold data or using a temporary tier is rational. AI is helping tighten the market, but the constraint reflects the wider cloud-storage buildout and a concentrated HDD supply chain.
