OpenAI’s “Code Red” Explained: Why Google’s Gemini Put ChatGPT Under Pressure

OpenAI reportedly redirected resources to ChatGPT after Gemini’s user growth and benchmark results. Here is what the “code red” meant, what remained unproven, and how later releases changed the picture.

OpenAI reportedly entered a temporary “code red” on December 1, 2025, after Google’s Gemini gained users and Gemini 3 performed strongly on several evaluations. According to The Information, CEO Sam Altman directed teams to concentrate on ChatGPT’s speed, reliability, personalization, reasoning and image generation while delaying or slowing some advertising, shopping, health-agent and Pulse work. The report came from an internal memo, not a public emergency declaration, and it did not prove that Google had won the overall AI race.

What OpenAI’s “code red” reportedly meant

The episode was reported on December 1–2, 2025, by The Information, which said it obtained an internal memo from Sam Altman. The memo reportedly called for a temporary concentration of staff and resources on the core ChatGPT experience, with daily calls or tighter coordination for teams working on improvements. The Information’s report did not amount to a public OpenAI announcement, a regulatory filing or a standardized technical definition of “code red.”

Subsequent coverage described the response as a prioritization decision rather than a company shutdown. The reported goal was to make ChatGPT faster, more dependable and more useful before expanding aggressively into adjacent businesses.

Projects reportedly slowed

  • Advertising: a potential revenue stream influenced by search-advertising economics.
  • Shopping agents: assistants intended to research products or help with purchases.
  • Health agents: higher-stakes products requiring particularly strong reliability, privacy and safety controls.
  • Pulse: a personalized daily-report or assistant-style feature.

The reporting described delays or deprioritization, not permanent cancellations. Image-generation improvements were instead listed among the areas receiving accelerated attention.

Why Gemini became a serious threat

Google’s Gemini 3, reported as launching in mid-November 2025, was the immediate competitive backdrop. Ars Technica reported that Gemini 3 rose quickly on LMArena and performed strongly on several benchmarks. Those results matter, but a benchmark or crowdsourced ranking cannot establish superior retention, revenue, enterprise adoption or everyday reliability by itself.

Usage figures added pressure. Google-reported figures cited by Ars put Gemini at 450 million monthly active users in July 2025 and 650 million in October. OpenAI said ChatGPT had more than 800 million weekly users. Monthly active users and weekly users measure different things, and both figures were company-reported, so they are not an apples-to-apples market-share comparison.

Google also has a structural distribution advantage. Gemini can be placed inside Search, Android, Gmail, Docs, Drive, Chrome and other products that people already use. That does not prove users prefer Gemini, but it can reduce the friction and apparent cost of trying it. Google’s TPU infrastructure and advertising business may also help it distribute AI through existing services. This is an ecosystem analysis, not a finding stated in the leaked memo.

Did Google actually catch up?

The evidence supports a tighter contest, not a single definitive winner.

The most useful distinction is between three races: frontier-model capability, consumer product adoption, and distribution and monetization. A company can be strong in one while vulnerable in another. Google did not need to beat ChatGPT in every technical category to pressure OpenAI if it could make AI easy to access through products customers already had.

The business stakes behind the reset

The reported crisis was also an economic problem. OpenAI was trying to fund expensive model training and infrastructure while pursuing agents, advertising, shopping, health, personalization and coding at the same time. Slower ChatGPT growth could make future fundraising and capacity planning more difficult.

The Information reported projections of approximately $10 billion in ChatGPT revenue for 2025, $20 billion in 2026 and $35 billion in 2027. These were projections, not realized or audited revenue: source.

That created a focus-versus-expansion problem. Delaying an advertising or agent initiative can sacrifice near-term optionality, but improving the flagship product may be the better use of scarce engineering capacity if users are considering a rival. Advertising also requires trust and product-market fit; introducing it before ChatGPT feels dependable could damage the very product OpenAI needs to monetize.

What the core ChatGPT focus involved

The reported priorities covered both the model and the application around it, although the memo’s exact technical scope was not public.

  • Speed: shorter waits for ordinary requests.
  • Reliability: fewer obvious errors and more consistent behavior.
  • Personalization: responses better aligned with a user’s context and preferences.
  • Reasoning and coding: stronger performance on complex analytical and software tasks.
  • Image generation: better quality and usefulness in visual workflows.
  • Consistency across tiers: a more predictable experience for free and paid users.

For users, the practical test was not whether OpenAI used emergency language internally. It was whether responses became faster, failures less frequent and workflows easier to repeat.

What users, developers and buyers should watch

For individual users

  • Compare the tasks you actually perform: coding, writing, research, images, spreadsheets and multimodal analysis.
  • Check source quality and citation behavior, not just a model leaderboard.
  • Review regional availability, usage limits and which model is included in your plan.
  • Consider whether Google integration or ChatGPT’s projects, custom workflows and agents better fit your habits.

For developers

Watch model-release cadence, API prices, rate limits, tool support and the cost of moving prompts or agent workflows between vendors. GPT-5.2’s announcement listed API prices of $1.75 per million input tokens, $0.175 per million cached input tokens and $14 per million output tokens; those are API prices, not ChatGPT subscription prices: OpenAI’s announcement.

For businesses

Evaluate training defaults, retention, identity management, audit controls, data residency and contract terms. Also test reliability on your own documents and processes. A higher benchmark score does not guarantee fewer failures in production, and connectors or file formats can create vendor lock-in.

What happened after the reported code red?

Later releases show continued investment, but they do not prove that the code-red strategy caused commercial or technical success.

  1. December 2025: OpenAI announced GPT-5.2. It said ChatGPT subscription prices remained unchanged at launch, while API pricing was higher than GPT-5.1. Details.
  2. January 16, 2026: OpenAI announced ChatGPT Go globally, listing a US price of $8 per month. It also said it planned to test ads in the US free tier and ChatGPT Go, while Plus, Pro, Business and Enterprise would remain ad-free in that announcement. Details.
  3. July 9, 2026: OpenAI announced GPT-5.6. On July 30 it later disclosed an 80% price reduction for its Luna variant and a 20% reduction for Terra. Details.

These developments suggest that any freeze was temporary or selective. They do not establish that OpenAI regained a lead, that Google’s growth stalled or that the reported memo was fully validated.

Bottom line: a warning, not a surrender

OpenAI’s reported “code red” showed that its lead was no longer secure. Gemini’s user growth, Gemini 3 evaluations and Google’s distribution made the threat credible, while the leaked memo described a shift back toward ChatGPT’s fundamentals. But the evidence did not show that Google had definitively won. The durable contest combines model capability, user habits, distribution, monetization and operating economics—and the winner can differ by task, plan and ecosystem.
