As Starbucks Slumped in 2024, Howard Schultz Called for a Reinvention of Mobile Ordering

Howard Schultz’s 2024 call to reinvent Starbucks mobile ordering reflected a store-capacity crisis: long waits, unavailable products and competing café, drive-through, delivery and mobile queues.

Howard Schultz’s May 2024 call to “reinvent” Starbucks’ mobile-ordering and payment platform was not a request for a prettier app. It was a warning that digital demand had overwhelmed the stores, producing long waits, unavailable products and a more transactional experience. Schultz’s proposed remedy was broader: reconnect technology with frontline employees, store capacity and the welcoming coffeehouse experience Starbucks had built its brand around.

Why Schultz intervened in May 2024

On May 6, 2024, former Starbucks CEO and chairman Howard Schultz criticized the company after disappointing fiscal second-quarter results. In a LinkedIn post summarized by LinkedIn News, he urged senior leaders and board members to spend more time with frontline employees and called for Starbucks to “reinvent” its mobile-ordering and payment platform.

He also said Starbucks needed to view the customer experience “through the eyes of a merchant” and become “experiential, not transactional.” Schultz argued that the answer would not come solely from data or analytics, and that there would be no quick fix: culture, leadership, employees and customer service mattered as much as software.

Schultz did not publish a technical product roadmap. His remarks connected mobile ordering to the condition of the physical store, rather than specifying particular app features.

The business slump behind the criticism

The immediate context was Starbucks’ fiscal second quarter ended March 31, 2024. Global quarterly revenue was reported at $8.6 billion, down 2%, and the company’s shares fell more than 12% after the results, according to GeekWire.

Starbucks described weaker customer traffic and a more cautious consumer. The U.S. business was a particular concern. Active U.S. Rewards members fell from 34.3 million in the prior quarter to 32.8 million, although the figure remained above the 30.8 million reported a year earlier. Those are historical fiscal-second-quarter figures, not current membership statistics.

The company’s own earnings call pointed to a more specific operational problem: customers were abandoning mobile orders because of long waits and unavailable products. Starbucks reported an order-incompletion rate in the mid-teens for the mobile channel. That means customers added items but did not complete the order; it is not the same as a failed payment or an app crash.

Was the app itself the problem?

Not exactly. The app was a powerful demand channel, but the evidence points to a mismatch between digital ordering and store capacity.

Demand arrived in several queues

A Starbucks store may simultaneously handle traditional café orders, mobile pickups, drive-through orders and delivery tickets. Each channel competes for the same baristas, espresso machines, blenders, ingredients and handoff space. Highly customized beverages add production time and variability.

Digital promises met physical constraints

A customer could place an order for an item that became unavailable before preparation. A displayed pickup time could become unrealistic when a rush of large orders entered the queue. Customers arriving early could crowd the handoff area, while café customers watched mobile tickets receive attention.

This is why a technically efficient ordering system can still create a poor experience. If the system accepts more work than a particular store can produce, the app has simply moved the queue upstream.

Abandonment exposed lost confidence

Starbucks’ mid-teens incompletion rate showed that the company was losing customers before checkout, not merely serving too many completed orders. Wait-time uncertainty and product availability weakened the basic promise of order-ahead convenience.

The conflict with Starbucks’ “third place” identity

Starbucks historically positioned its cafés as welcoming spaces between home and work. Mobile ordering changes the flow of demand: instead of customers arriving gradually and ordering at a counter, many orders can be prepaid and released into the same production system at once.

Former Starbucks executive Christine McHugh told GeekWire that, in some stores, mobile pickup dominated the entrance and traditional ordering felt displaced. That is an individual former executive’s observation, not a company-wide measurement, but it illustrates the brand tension Schultz was describing.

The conflict is straightforward:

  • Convenience: customers want predictable, fast pickup.
  • Store experience: café users expect a comfortable, human environment.
  • Frontline execution: baristas must produce customized drinks across several channels.
  • Premium positioning: long waits, unavailable items and chaotic handoffs weaken the value proposition.

What “reinvent mobile ordering” could mean

The following ideas are reasonable operational interpretations, not features Schultz specifically announced.

  • Capacity-aware ordering: temporarily throttle orders or extend promised times when a store reaches its production limit.
  • More accurate estimates: base pickup windows on current queue length, staffing and equipment constraints rather than a generic estimate.
  • Live inventory visibility: prevent checkout for items that are unavailable at that store.
  • Smarter sequencing: coordinate café, mobile, drive-through and delivery tickets instead of treating each channel as an isolated queue.
  • Store-specific menus: reflect local inventory and the store’s ability to produce complex items during a rush.
  • Clear delay communication: tell customers when an order is late and distinguish an estimate from a guaranteed handoff time.
  • Better pickup design: reduce congestion by separating order handoff from the main café flow where the store layout permits.
  • Balanced incentives: preserve digital convenience without making café customers feel permanently deprioritized.

None of these changes works without adequate staffing, reliable equipment, manageable menu complexity and consistent drink production. Algorithms can sequence work; they cannot create barista hours or counter space.

Starbucks’ response after Schultz’s warning

Operational work in 2024

On its fiscal Q2 call, Starbucks said it was improving wait-time estimates and operational throughput. It discussed the Siren Craft System, process work with the Toyota Production System Support Center, digital ordering and delivery expansion, personalization and store digitization. These initiatives treated mobile ordering as part of store operations rather than as a standalone software product. See the company transcript and GeekWire’s contemporary report.

Brian Niccol’s “Back to Starbucks” strategy

Later in 2024, under CEO Brian Niccol, Starbucks explicitly said mobile order and pay had to be refined so it did not overwhelm the café. The company linked that work to better staffing, fewer bottlenecks and restoration of the community-coffeehouse identity. Menus, pricing, product consistency and store design were also included in the turnaround plan. Starbucks described the strategy in its fiscal 2024 results release.

Smart Queue and the fiscal 2026 update

By fiscal 2026, Starbucks said its Smart Queue system was sequencing café, mobile, drive-through and delivery orders, alongside AI-supported tools, new equipment and process changes. The company reported average peak throughput below four minutes across café and drive-through coffeehouses in that update. What the episode says about digital retail

Starbucks’ experience illustrates a broader rule: growing digital usage is not automatically a sign of a healthy digital channel. Mobile-order share can rise while customers abandon carts, wait longer and encounter fewer available products.

The technology also changes labor. Baristas are no longer serving only the people standing in front of them; they are fulfilling a preloaded stream of customized orders whose timing is controlled partly by software. If the system maximizes transactions without accounting for labor and layout, the store can begin to resemble a fulfillment center rather than a coffeehouse.

Did Starbucks solve the problem?

Starbucks’ later Smart Queue and throughput claims indicate a substantial operational response, but they do not prove that Schultz’s recommendations alone caused an improvement or that every customer-experience issue disappeared. Schultz was no longer in an operating role, and the response involved a new CEO, staffing, equipment, processes, product decisions and marketing.

The durable test is whether a store can make a credible promise across all channels at once: the item is available, the time estimate is realistic, the handoff is orderly and the café still feels welcoming.

The Bottom Line

Schultz’s “reinvent mobile ordering” message was fundamentally about operational design, not an app makeover. Starbucks had to make digital convenience coexist with the reliable, human and community-oriented store experience that supports its premium brand.
