Re:

The Next Generation of Global Payments: What Afterpay + Square Actually Built

Afterpay + Square created an integrated commerce-and-credit ecosystem, not a new card network. Here is what changed for merchants and consumers, with fees, risks and country-by-country limits.

Afterpay and Square did not create a new card network. Block’s 2022 acquisition of Afterpay combined Square’s merchant operating system with an installment-credit brand, shopping discovery, and Cash App’s consumer wallet. The result is an integrated commerce-and-credit ecosystem: merchants can accept Afterpay through Square, customers can pay over time, and Block can connect checkout, repayment, discovery and other financial services.

That is a meaningful change in payment distribution, but it is not a uniform global rail. Availability, branding, fees, underwriting, licensing and features still vary by country and channel.

The deal in concrete terms

  1. August 1, 2021: Square announced an agreement to acquire Afterpay in an all-stock transaction with an implied value of about US$29 billion, based on Square’s share price at the time. The announcement described the expected combination of seller, consumer and financial-service ecosystems. Square’s acquisition announcement
  2. December 1, 2021: Square announced that the parent company would become Block, Inc.; Square remained the seller-facing business. Name-change announcement
  3. January 31, 2022: Block completed the acquisition. Afterpay’s co-founders continued leading its seller and consumer businesses. Completion announcement

In practical terms, Afterpay is owned by Block, while Square is Block’s merchant ecosystem and Cash App is its major consumer-finance ecosystem.

What “next generation” means here

“Next generation” is strategic language, not a technical standard. Traditional payments authorize and settle a transaction. Block’s proposed model tries to make payment part of a broader operating loop:

  • Process chip cards in just two seconds.
  • Get your money as soon as the next business day.
  • Use it cordlessly with the built-in battery, designed to last all day.

  • Consumer acquisition: Afterpay and Cash App shopping and offer surfaces.
  • Liquidity: immediate merchant settlement, less the applicable fee.
  • Credit: installment products and automated eligibility decisions.
  • Business finance: Square banking, payroll and lending products.
  • Data: transaction, repayment and merchant information that can support underwriting and personalization.

The intended flywheel is straightforward: more Square sellers create more places to use Afterpay; more Afterpay shoppers make Square more attractive to sellers; Cash App adds another consumer relationship. Block presented this as an ecosystem opportunity, not proof that every projected synergy had already occurred. Block’s 2022 investor presentation

How the combined system works

For a merchant

A Square seller enables Afterpay on an eligible channel. At checkout, an approved customer selects Afterpay. Square and Afterpay handle the authorization and repayment schedule; the seller receives settlement promptly, less the applicable processing fee. Square describes the service across Websites, payment links, invoices, Virtual Terminal, developer tools and in-person checkout. Square’s BNPL overview

For a customer

  1. Discover a participating merchant or product.
  2. Select Afterpay or Cash App Afterpay at checkout where offered.
  3. Receive an automated approval or decline decision.
  4. Make scheduled installments from the selected payment source.
  5. Manage repayments, returns and account activity through the applicable Afterpay or Cash App experience.

Cash App Afterpay extends the pay-over-time proposition to eligible Cash App customers shopping with participating merchants; it does not mean every Cash App user or merchant has identical access. Cash App Afterpay information

What Square wanted from Afterpay

The 2021 rationale was broader than adding a BNPL button. Block said the acquisition could help smaller sellers offer installments, expand Square’s merchant reach, give Afterpay users access to Cash App tools, expose Cash App users to merchants and offers, and support international and omnichannel growth. Management also anticipated higher seller acquisition, engagement, order values and repeat purchases. Those were forward-looking strategic expectations, not guaranteed outcomes. What was delivered

  • On January 31, 2022, Square launched Afterpay for Square Online sellers in the United States and Australia, with expansion to developer and in-person channels planned. Launch announcement
  • Block later reported in-person Afterpay for Square sellers in those two markets, creating an online-and-store experience. Its second-quarter 2022 letter also discussed omnichannel results. Second-quarter 2022 letter
  • The first-quarter 2022 shareholder letter said nearly 13,000 Square merchants had adopted and processed BNPL sales by that point. This is a historical company-reported figure, not current adoption. First-quarter 2022 letter
  • In the United Kingdom, the product launched under the Clearpay name across online, in-person, developer and partner platforms. UK launch announcement

Merchant economics: convenience has a price

As of August 18, 2026, Square’s U.S. pricing materials list Afterpay processing at 6% + $0.30 for online, in-person and Square Invoice transactions, with the same rate shown for listed Virtual Terminal and connected-terminal scenarios. Square says there is no separate monthly or startup Afterpay fee in that schedule. Rates can differ by country, account, agreement or custom pricing, so this U.S. figure cannot be generalized globally. Square U.S. fee page Square fee support

The seller trades a higher transaction cost for possible conversion, larger baskets, access to Afterpay shoppers, immediate settlement and a single integration. A sales lift is worthwhile only when incremental gross profit exceeds the Afterpay fee, refunds, disputes, fraud exposure and operating costs. Public company materials cited historical analyses in which Afterpay customers spent 40% more per transaction, transacted more than 50% more frequently, and omnichannel customers spent three times as much as single-channel customers in 2021. Those figures describe particular cohorts or studies and may include selection effects; they are not universal causal benchmarks. Fourth-quarter 2021 letter

Questions a seller should answer

  • What is the contribution margin after 6% + $0.30, refunds and support?
  • Does Afterpay add genuinely new customers or simply change how existing customers pay?
  • Is immediate settlement valuable enough to offset the fee?
  • Are subscriptions, cross-border orders, restricted categories or the intended channel excluded?
  • How are partial refunds, disputes and chargebacks reconciled?

Square’s Afterpay merchant terms say the applicable pricing is shown in the seller’s Dashboard and may change with notice. Check the actual agreement rather than relying solely on a public rate card. Afterpay merchant terms

What customers receive—and what they do not

Pay in four

The standard U.S. proposition is four installments over approximately six weeks, generally with no interest when an eligible customer pays according to the applicable terms. Approval is not guaranteed, and late fees or other consequences can apply under local terms. “Interest-free” therefore does not mean cost-free or risk-free. Square’s U.S. BNPL terms overview

Pay Monthly

Square’s U.S. Invoice documentation describes Pay Monthly for eligible customers and invoices of $400 to $4,000, with six- or twelve-month terms and listed annual interest rates of 6.99%–35.99%. Eligibility, state availability and exclusions apply; the page notes that subscriptions and cross-border transactions may be excluded from the described flow. Not every Afterpay product is interest-free. Pay Monthly documentation

Consumer risks

  • Small installments can make an unaffordable total purchase feel manageable.
  • Several BNPL accounts can create repayment stacking.
  • Missed payments may lead to fees, account restrictions, collections or credit consequences depending on product and jurisdiction.
  • Returns and disputes can involve both the merchant and the BNPL provider.
  • Shopping and repayment data may inform underwriting, targeting or personalization.

How global is it?

Block’s ambition spans regions, but the product is not globally uniform. Brand, legal entity, currency, licensing, underwriting, merchant eligibility and repayment rules are local questions.

Market What is established What to verify
United States Afterpay and Cash App Afterpay; Square online, in-person and invoice flows documented. Customer eligibility, merchant category, Pay Monthly availability and current terms.
Australia Afterpay is an established local brand; Square integration launched online and in person. Local installment rules, pricing and product names.
United Kingdom Clearpay branding; Square announced online, in-person, developer and partner availability. Current channel, eligibility and regulatory terms.
Canada Afterpay integration for Square sellers was announced. Current merchant eligibility, rates and supported features.
Europe and other regions Afterpay’s corporate footprint has included Europe and Asia-Pacific. Do not assume U.S. or Australian functionality, licensing or pricing.

“Global” is therefore best read as a cross-market corporate strategy, not one interoperable payment rail with identical terms everywhere.

Payment network or credit product?

Afterpay operates on top of existing card, banking and settlement infrastructure. It is not an open network equivalent to Visa, Mastercard, ACH or a central-bank settlement system. Its differentiation is the combination of consumer brand, shopping discovery, merchant distribution, eligibility decisions, installment repayment and Square software integration.

Promise versus proof

Original thesis Evidence that can be verified
Deeper Cash App and Afterpay integration, discovery and revenue synergies Cash App Afterpay is presented for eligible customers and participating merchants; universal operation and financial results are not established here.
Broader omnichannel BNPL Online and in-person launches in the United States and Australia; Clearpay channel launches in the United Kingdom.
International expansion Market-specific launches and branding, not uniform global availability.
Merchant growth and higher spending Historical company-reported adoption and cohort studies; no basis to treat them as current universal benchmarks.

Current global merchant totals, country-by-country revenue, conversion rates, profitability and exact regulatory status in every market require newer primary disclosures than those cited here.

Who benefits—and who may not

Small and midsize Square sellers

Afterpay is most compelling when a seller already uses Square, has healthy margins, wants omnichannel capability and values immediate settlement more than the lowest processing rate.

Thin-margin or specialized businesses

A 6% + $0.30 U.S. fee can overwhelm incremental margin. Restricted categories, unsupported channels, custom integrations or complex international acquiring may make a specialist provider or existing stack more suitable.

Consumers

Installments can provide predictable scheduling and an alternative to revolving-card balances, but only when the total purchase is affordable and the repayment dates are certain. Compare total cost, payment source, late consequences, refund rules and all other outstanding BNPL obligations.

Investors and strategists

The central test is whether Block can acquire and retain both merchants and consumers, control credit losses, fund merchant subsidies, localize internationally and integrate brands without weakening trust. Cash App must create real merchant demand, not merely another distribution surface.

Bottom line

Afterpay + Square is best understood as embedded credit inside Block’s merchant-and-consumer ecosystem. It advances payments by connecting checkout, settlement, discovery and financial services, but it does not replace global card networks or remove local market boundaries. Its long-term value depends on profitable merchant economics and responsible customer use—not on headline transaction growth alone.
