The Microsoft of Today Is Not the Microsoft of the Past

Microsoft did not abandon Windows and Office. It turned their reach and its enterprise relationships into the base for a much broader cloud-and-AI business.

Microsoft is no longer primarily a Windows-and-Office licensing business. It has turned those familiar products and its enterprise relationships into the foundation for a much broader cloud, subscription, security, developer, gaming, and AI ecosystem. Windows and Office remain important; they are no longer the whole story.

That shift matters to customers and investors because it changes how Microsoft earns money—and what customers trade for its convenience: recurring costs and tighter dependence on one vendor. The company’s transformation is less a clean break with its past than a conversion of its old software strengths into a cloud-and-AI platform.

What the old Microsoft was built on

For decades, Microsoft’s identity rested on Windows as the default PC operating system and Office as the standard productivity suite. The company also sold Windows Server, SQL Server, developer tools, and software licenses to businesses. Its leverage came not just from popular products, but from Windows’ role in application distribution, developer choices, hardware partnerships, and corporate purchasing.

Much of that model depended on PC shipments, desktop deployments, and periodic software upgrades. Businesses could buy licenses in volume; consumers and companies often paid for a version of Office or Windows and installed it locally. Microsoft’s aggressive platform-control reputation reflected a company protecting that central position.

The weakness was that Microsoft’s power was closely tied to the PC. Its late effort to build a major smartphone platform, including the Nokia acquisition, did not produce a durable competitor to iOS and Android. The mobile setback made clear that Windows dominance did not automatically translate to every new computing platform.

Why 2014 changed Microsoft’s direction

Satya Nadella became CEO in February 2014, succeeding Steve Ballmer. He elevated Azure and cloud services, pushed Microsoft toward subscriptions and continuous cloud delivery, and made the company more willing to serve developers and customers on platforms it did not control. Microsoft’s strategy shifted from protecting Windows exclusivity toward selling productivity and cloud services wherever customers worked. The Associated Press describes the change as both a strategic redirection and a move toward a more collaborative external posture: AP’s account of Nadella’s transformation.

This did not mean Microsoft stopped caring about Windows. It meant the company no longer had to make Windows the gate through which every customer reached its products. Microsoft’s services could run in browsers, on Macs and phones, and alongside Linux and open-source tools. That approach reflects changed economics: Microsoft can earn from hosting, managing, securing, or supporting a workload without first persuading its owner to switch operating systems.

Azure moved the center of gravity to cloud services

Azure is the clearest example of the new model. It offers computing, storage, databases, analytics, security, and AI infrastructure, as well as services for organizations that keep some systems on premises. Customers pay as they use cloud resources rather than buying only a software copy and waiting for the next upgrade cycle.

Azure is not simply a Microsoft-branded equivalent of another cloud provider. It connects infrastructure to Microsoft’s enterprise identity, server and database products, developer tools, business applications, security services, and AI offerings. Existing procurement relationships and expertise with Windows Server, SQL Server, and Microsoft identity can make Azure an easier extension for some organizations. That integration can also deepen dependence on Microsoft.

Microsoft reported that Azure revenue exceeded $75 billion and grew 34% in fiscal 2025. By the fiscal year ending June 30, 2026, Azure had passed $100 billion in annual revenue, according to the Associated Press report on Microsoft’s fiscal 2026 results. The figures are for different fiscal years, so they show the scale of the business at two points rather than directly comparable growth rates.

Office became part of a recurring Microsoft 365 platform

Word, Excel, and PowerPoint remain familiar, but the commercial offer around them has expanded. Microsoft 365 can combine those applications with email, calendars, Teams collaboration, OneDrive and SharePoint storage, identity, device management, security, compliance, and AI features. The shift is from selling productivity software as a discrete purchase to maintaining a cloud subscription and a broader operating relationship with an organization.

Microsoft reported that its combined commercial and consumer Microsoft 365 business generated more than $95 billion in fiscal 2025 revenue. Its consumer subscription base reached 89 million that year; Microsoft 365 Commercial Cloud grew 15%. These are company-reported fiscal-year figures in Microsoft’s 2025 annual shareholder meeting materials. The change is not that Office disappeared: the familiar suite became an anchor for more recurring services.

Microsoft is now a portfolio of connected businesses

The wider ecosystem gives Microsoft several ways to sell services to the same customer. These are distinct businesses, but their value to Microsoft often increases when they connect to the company’s identity, cloud, and productivity layers.

Security and identity

Defender, Sentinel, Entra identity products, and Intune device management make Microsoft part of the systems organizations use to authenticate people, manage devices, detect threats, and apply security and compliance policies. That broad responsibility can simplify vendor management for customers already using Microsoft, while making outages, security weaknesses, or poor configuration more consequential.

Business applications and analytics

Dynamics 365 extends Microsoft into sales, customer service, finance, and operations. Power BI, Power Apps, Power Automate, and Copilot Studio add reporting, low-code applications, workflow automation, and tools for building assistants. Microsoft reported 19% growth in Dynamics 365 in fiscal 2025; growth alone does not establish that a particular product is right for a buyer.

Developers and open ecosystems

GitHub, GitHub Copilot, Visual Studio, Visual Studio Code, and Azure developer services put Microsoft close to software teams, including those building for Linux, macOS, open-source stacks, or competing clouds. This is a marked change from a strategy centered on Windows as the indispensable developer environment. The posture is more open, but Microsoft remains a commercial platform owner with its own interests.

LinkedIn and gaming

LinkedIn gives Microsoft a professional network and recruiting business beyond traditional software. Microsoft reported more than $17 billion in LinkedIn revenue and 1.2 billion members in fiscal 2025. Gaming has also expanded beyond console hardware: Xbox, Game Pass, PC distribution, cloud access, and Activision Blizzard properties support a content-and-subscription strategy. Microsoft reported gaming revenue above $23 billion and Game Pass revenue near $5 billion for fiscal 2025. These figures reflect Microsoft’s reporting, not a guarantee that every part of either business will grow at the same pace.

Windows remains a strategic endpoint

Windows is still important to corporate device management, PC makers, developers, gaming, and the distribution of Microsoft 365, Entra, Intune, Defender, OneDrive, and Teams. Microsoft said commercial Windows 11 deployments grew more than 75% year over year in fiscal 2025, and that Copilot was being built into the Windows 11 experience. Yet Microsoft’s services can reach customers without Windows. The operating system is now one of several endpoints connected to the company’s cloud, rather than its exclusive gateway.

AI adds a new layer to the cloud strategy

Microsoft’s AI plan has two connected sides. The infrastructure side includes Azure data centers, computing capacity, models, orchestration, and developer platforms. The applications side places Copilot features inside Microsoft 365, Windows, Edge, GitHub, Dynamics, security tools, and other products. Microsoft says it operates more than 400 data centers across 70 regions and is building infrastructure for the AI lifecycle; those figures and priorities are company descriptions in its fiscal 2025 shareholder materials.

The business logic is distribution: Microsoft can offer AI within software customers already use rather than relying only on sales of a standalone AI tool. In its fiscal 2026 results, Microsoft reported more than 30 million paid Microsoft 365 Copilot seats by June 30, 2026, while Azure passed $100 billion in annual revenue. The AP report also said Microsoft Cloud revenue was $59.3 billion in the April–June 2026 quarter, up 27% year over year, and Azure and other cloud services revenue rose 43% in that quarter.

A paid seat is not the same as an active user, a measured productivity gain, a satisfied customer, or a profitable product. Those distinctions matter when evaluating AI adoption. Microsoft’s descriptions of Copilot, Microsoft IQ, Agent 365, governance, and agentic workflows are strategic positioning, not independent evidence that customers have achieved particular outcomes; the company lays out that positioning in its FY26 strategy post.

What customers gain—and what they risk

Microsoft can be especially compelling when an organization already uses its productivity software, identity system, and devices. The advantage is integration; the cost can be greater complexity and concentration of risk. A useful decision is not whether the modern Microsoft is categorically better, but whether its connected stack fits the organization’s needs and whether the benefits justify the long-term dependencies.

Where the integrated approach helps

  • Fewer vendors may be needed for productivity, identity, endpoint management, security, cloud, and business applications.
  • Existing enterprise agreements and familiar workflows can make procurement and deployment more straightforward.
  • Hybrid-cloud options can help organizations that cannot move every workload to public cloud.
  • Existing Microsoft data and applications provide multiple routes to test AI or automation without replacing core systems.

Where it can create costs or exposure

  • Subscriptions and consumption charges recur, and overlapping products or licensing tiers can make total costs difficult to compare.
  • Reliance on Microsoft identity, cloud, and productivity services can raise switching costs and vendor-concentration risk.
  • Adding AI features may be unwanted or premature. Windows Central has criticized aspects of Microsoft’s AI rollout, including concerns about Copilot placement, product quality, and access to sensitive data; these are attributed criticisms rather than independently established findings: Windows Central’s critique.
  • Cloud and AI infrastructure require heavy investment. The AP reported that Microsoft’s fiscal 2026 capital-expenditure expectations were presented at approximately $175 billion under an accounting presentation, while an underlying investment expectation had previously been described as roughly $190 billion. Because the figures use different accounting presentations, they should not be treated as a simple like-for-like change or as proof that the investment will succeed or fail.
  • As Microsoft’s role expands across identity, email, cloud, endpoints, and applications, security problems or outages can affect more parts of a customer’s operation.

How to judge Microsoft for your organization

For an IT decision-maker or business owner, a practical evaluation should focus on fit, measurable value, and exit options—not on whether Microsoft’s broad platform is impressive in the abstract.

  1. Map what you already use. List Microsoft 365, Windows devices, identity, endpoint management, security, cloud workloads, and business applications. Existing contracts and technical dependencies affect the real cost of adding or replacing services.
  2. Specify workload and governance needs. Identify whether you need public cloud, hybrid or sovereign-cloud capabilities, Linux or open-source support, data-residency controls, or compatibility with existing systems.
  3. Test AI against a defined task. Before expanding Copilot seats, identify a workflow, confirm data permissions, and measure active use and a relevant outcome. Seats purchased alone do not establish return on investment.
  4. Model recurring and exit costs. Include subscriptions, cloud consumption, licensing tiers, administration, migration, and what it would take to move data or workloads elsewhere. Azure pricing depends on the specific service, region, usage, storage, network traffic, and commitments, so no single figure represents an Azure workload’s cost.
  5. Compare categories, not company names. Google Workspace and Google Cloud may fit browser-first organizations; AWS may suit cloud-native teams seeking infrastructure not centered on Microsoft; Linux and open-source tools can increase control but typically require more integration and administration. Apple is a stronger hardware-and-software alternative for some consumer or creative use cases, not a direct enterprise infrastructure replacement. Salesforce is centered on CRM, while Atlassian focuses on collaboration and software workflows. None is a one-for-one substitute for Microsoft’s entire portfolio.

Is this a better Microsoft?

For enterprises already standardized on Microsoft, today’s company offers a broader and more strategically useful stack than the desktop-software vendor many customers remember. For developers, it is more willing to work across platforms, though it remains a large commercial ecosystem. For IT departments, integration can reduce the number of vendors but also increase licensing complexity and the cost of leaving. For consumers, Windows remains significant, but Microsoft’s business priorities are less centered on the everyday PC experience.

Investors see a larger and more diversified business, but also one exposed to costly AI infrastructure, security and regulatory scrutiny, and the challenge of converting Copilot adoption into durable customer value. Microsoft reported more than $281 billion in revenue and more than $128 billion in operating income for fiscal 2025, alongside Microsoft Cloud revenue above $168 billion, up 23% year over year, in its shareholder materials. Those results show the breadth and scale of the company; they do not remove the execution risks of its newest bets.

The modern Microsoft is built on the old one’s installed base: Windows and Office distribution, enterprise relationships, familiar workflows, server and database expertise, and identity infrastructure. Its defining change is that those assets now help sell a connected cloud-and-AI platform, rather than making the desktop the only center of gravity.
