Process mining improves business processes by showing how work actually moves through systems. It reconstructs end-to-end cases from timestamped event data, identifies waiting, rework, deviations and risky variants, and helps teams test targeted changes. The software does not create savings by itself: value appears only when a business owner turns evidence into redesigned work, controls, automation or training, then measures the result.
Its basic cycle is to discover actual execution, check conformance against an approved process or rule, and enhance the process with root-cause analysis, simulation, alerts or automation. Microsoft describes this use of system-of-record events for visualisation, variant comparison, root-cause investigation and KPI monitoring in its process-mining overview.
What process mining analyses
A process-mining event log contains repeated records for identifiable business cases. A case might be an invoice, sales order, insurance claim or service ticket. Each record normally includes:
- Case ID: the transaction or business object that links events.
- Activity: an action such as “invoice approved” or “claim reopened”.
- Timestamp: when the event occurred or was posted.
- Attributes: supplier, region, value, channel, priority or outcome.
- Resource information: team, system, location or user, where appropriate.
The resulting view can expose actual paths, variant frequency, waiting and processing time, handoffs, rework loops, backlog, control deviations and relationships between process behaviour and outcomes. Incomplete or poorly structured logs can produce a misleading picture; research on process discovery and log analysis discusses these limitations at IEEE Xplore.

Discovery
Discovery derives a process model from observed events rather than asking employees to describe every route in advance. Teams can then filter by region, product, supplier, customer type, value band or result. Algorithms must balance simplicity, fitness, precision and readability: a model that displays every rare path may be unusable, while an over-simplified model can hide important exceptions. Conformance checking
Conformance checking compares recorded execution with an approved process, service-level agreement, policy or regulatory control. It might reveal a payment before required approval, a claim beyond its response deadline or a production order that skipped a quality step. It is not a universal compliance verdict: results depend on the completeness of the log, the severity and authorisation of the deviation, and whether the reference process is still current.

Enhancement and improvement
Enhancement adds performance, cost, risk, resource and outcome information to the model. Typical actions include variant comparison, bottleneck analysis, predictive monitoring, simulation, decision mining and alerts. Correlation in event data does not prove that an action caused a better result; causal claims require controls for confounding and, where possible, intervention testing. Microsoft distinguishes organisation-wide process mining from desktop task mining in its Process Advisor documentation. Automation should normally follow this sequence: understand, simplify, standardise, control, automate and monitor.

Where a first project can pay off
Choose a process that is high-volume, digitally recorded, economically or operationally important, narrow enough for a pilot and owned by a team willing to change it. Suitable candidates include:
- Procure-to-pay: purchase-order compliance, invoice exceptions, duplicate invoices, approval delays and late-payment leakage.
- Order-to-cash: credit holds, fulfilment delays, pricing errors, partial shipments, billing delays and disputes.
- Accounts receivable: invoice-to-cash time, unapplied cash, repeat collection contacts and segment differences.
- Customer service: first-contact resolution, reopened cases, escalations, queue ageing and SLA breaches.
- Claims and case management: missing documents, rework, approval loops, fraud indicators and settlement delays.
- Supply chain and manufacturing: production bottlenecks, quality rework, inventory movement and delivery exceptions.

Data requirements and readiness
A platform cannot compensate for an unreliable event log. Before buying software, answer these questions:
- Is there one stable case identifier, and can related objects such as orders, shipments, invoices and payments be joined?
- Are activity names consistent across system versions?
- Do timestamps represent actual work or later batch posting, and are time zones handled consistently?
- Are cancellations, reopenings, corrections and incomplete cases recorded?
- Which phone, email, spreadsheet or offline activities are missing?
- How often can data be refreshed, and can the extraction be reproduced for audit?
- Are user identifiers and financial or personal fields minimised, masked and access-controlled?
Common defects include duplicate events, missing case IDs, technical events that are too granular, multiple unrelated sub-processes under one parent case, short retention periods and incorrect joins. A single-case model can also distort work involving several related objects; object-centric modelling is preferable when those relationships are central.

A practical implementation method
- Define one business question. For example: why do 20% of invoices miss the payment-term target?
- Set a baseline. Capture median and percentile cycle time, waiting time, rework, exceptions, SLA attainment, cost per case, error rate and the relevant customer or compliance outcome. An average alone hides outliers.
- Fix scope. Specify the start and end events, period, business units, regions, variants and treatment of cancelled or unfinished cases.
- Prepare and validate the log. Test case uniqueness, event order, missingness, duplicates, joins, volume by period, time zones and sample records against source systems.
- Discover the high-level flow. Filter and segment by outcome, team, supplier, customer, product or exception; do not display every path at once in a high-variation process.
- Diagnose causes. Investigate master data, approval thresholds, workload, staffing, handoffs, policy design, system configuration, queue rules and external-party behaviour.
- Prioritise interventions. Rank findings by financial and customer impact, risk, frequency, feasibility, data confidence, reversibility and time to value.
- Make the smallest effective change. Options include removing an unnecessary approval, improving master data, changing routing, adding validation, clarifying ownership, redesigning an exception path or automating a stable rule-based task.
- Measure after implementation. Compare the same definitions after rollout. Use a control group or staggered rollout where feasible, and check whether work moved elsewhere or logging behaviour changed.
- Govern the result. Assign owners for definitions, access, privacy, retention, model maintenance, remediation, review cadence and escalation of control violations.
Connect findings to business value

Use a balanced scorecard. A shorter approval time can increase errors; faster handling can create repeat contacts; higher throughput can worsen quality. Vendor ROI figures are not universal benchmarks. IBM, for example, advertises a 176% three-year ROI and 30–70% time reductions for specific contexts on its pricing page; treat those as vendor claims requiring scope, assumptions and customer evidence.
Choosing a process-mining platform
Evaluate capabilities, not maps alone
- Connectivity: ERP, CRM, service management, databases, warehouses, APIs, files, streams and cross-system object relationships.
- Analysis: discovery, variants, conformance, custom metrics, root causes, decision mining, prediction, simulation, object-centric models and case-level drill-down.
- Action: alerts, workflow, RPA, low-code automation, case assignment, ERP remediation and benefits tracking.
- Governance: role and row-level security, masking, audit logs, retention, regional hosting, encryption and identity integration.
- Economics: licence, ingestion, storage, connectors, users, implementation, data engineering, training, change management and ongoing process-owner time.
Ask each vendor to connect a representative, messy data set; construct the case model; calculate a custom KPI; restrict sensitive rows; explain a bottleneck; and show how a finding is monitored after a change. A polished demo using clean sample data is not a readiness test.

Risks and failure modes
Data and measurement risks
- Unlogged calls, emails or spreadsheets make the process look shorter or shift delay to the next recorded event.
- Posting timestamps can be mistaken for work time.
- Changing definitions or refresh schedules undermine comparisons.
- Employees may split events, alter timestamps or avoid recording exceptions when metrics are gamed.
Management risks
- Starting with a tool instead of a decision produces attractive maps without action.
- Mining an unbounded enterprise process creates scope and ownership problems.
- Conformance may punish authorised exceptions or expose an outdated reference model.
- Optimising a local team metric can damage the end-to-end outcome.
- Individual surveillance can harm trust and create privacy or labour-relations issues; use the least granular lawful data.
Change and automation risks
- Automating an unstable exception path creates brittle maintenance.
- Shorter cycle time can conceal higher error rates or worse results for a vulnerable segment.
- Old models become inaccurate after new systems, policies, suppliers or products. Research on concept drift and streaming discovery addresses this changing behaviour at IEEE Xplore.
- AI-generated recommendations are hypotheses to validate against rules, causal plausibility, regulation and operational constraints.
Pilot readiness checklist
- One named process owner and executive sponsor.
- One measurable business question and target outcome.
- Stable case ID, activity and timestamp fields for the chosen period.
- Documented joins, exclusions, time zones, refresh interval and KPI formulas.
- Baseline distributions, not only averages.
- Privacy, access, retention and employee-transparency decisions.
- Prioritised interventions with owners, deadlines and expected benefits.
- Post-change measurement plan, including a control or staggered rollout where feasible.
- Budget for extraction, cleansing, security, implementation, training, redesign and benefits tracking—not just software.
The Bottom Line
Process mining is most valuable when it connects trustworthy event data to a specific decision and a measured intervention. Start with one high-value, digitally recorded process; validate the log; balance speed, cost, quality and risk; and select a platform whose connectivity, governance and action tools fit your architecture. A process map is evidence—not the finished improvement.
