1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesMeasure a leasing team with two connected views: occupancy shows whether homes are filled, while a conversion funnel shows how prospects move from inquiry to signed lease. Neither metric is useful without fixed definitions, consistent populations and context such as season, inventory, lead source and property lifecycle.
Set one written measurement policy for your portfolio, calculate occupancy and each funnel stage from named systems, and review results on both a rolling basis and a weekly operating cadence. This approach distinguishes outcomes the whole team influences from behaviors an individual leasing agent can control.

Start with an explicit measurement policy
Before calculating a rate, document what is being counted. Two managers can report different “occupancy” or “lead-to-lease” results from the same property if they use different dates, systems or denominators. Put these decisions in a short data dictionary that applies to every property and reporting period.
Define the unit, time window and source
- Property and unit scope: identify the properties, unit types and units included. State whether the report covers a single asset, a market or the entire portfolio.
- Time window: use a calendar month, a lease-up week or another fixed interval. Keep the same window when comparing periods.
- System of record: name the property-management system (PMS) for rent and lease status and the customer-relationship-management system (CRM) for prospect stages. A CRM funnel lease count can differ from PMS leasing counts because the systems use different source data and attribution logic.
- Attribution rule: specify how a lease is credited when more than one agent, channel or property touched the prospect.
- Exclusions: state how renewals, transfers, cancellations, duplicate records, employee or model units, down units and units temporarily unavailable are treated.
Do not change these rules after seeing a disappointing result. If the policy changes, label the break in the time series and, where possible, recalculate earlier periods with the new rule.

Occupancy: define the outcome before setting a target
Occupancy is an outcome measure, not a direct score for one employee. The same leasing team can show a lower rate during a renovation, a large move-out cycle or a period of thin inventory even when response and tour execution are strong.
Choose a physical or economic convention
NARPM’s 2024 Financial Metrics Guide defines ending occupancy as the occupancy percentage at the end of a month as indicated by property-management software. It also defines occupied units by month as the total units with rent charges in that month. An alternative calculation is ending units multiplied by ending occupancy. Select one convention and display it beside the metric name.
Physical occupancy generally asks whether a unit is occupied. Economic occupancy asks how much potential rent is actually collected or charged after concessions, bad debt and other adjustments. These are different questions; do not place them in one chart under the same “occupancy” label.
Set the denominator and unit classifications
Write down whether the denominator includes offline, model, employee, down or otherwise unavailable units. For example, a 100-unit property with 96 occupied units is 96% occupied if all 100 units are in the denominator. If four units are permanently removed from service and the policy excludes them, the denominator is 96 and the reported rate is 100%. Both calculations can be internally correct, but they are not comparable.
A practical monthly calculation is:
Ending occupancy (%) = occupied units at month-end ÷ units in the defined denominator at month-end × 100
If your policy follows the rent-charge convention, report the number of units with rent charges during the month and identify that convention in the dashboard. Keep a separate vacancy count so a high rate does not hide units that are ready but unleased.
Track exposure, not only the percentage
Pair occupancy with the number of vacant days and the rent exposed to vacancy. A 95% rate in a 20-unit building means one vacant home; 95% in a 2,000-unit portfolio means 100 homes. Add available units, average days vacant, scheduled move-outs and signed leases with future start dates to the same report.

Build a conversion funnel instead of relying on one rate
A single lead-to-lease percentage tells you that prospects disappeared somewhere. Stage rates identify where the process breaks and which operational response is appropriate. Use the journey your team actually follows and label every stage precisely.
Recommended stage definitions and formulas
| Stage | Numerator | Denominator | Formula and definition choice |
|---|---|---|---|
| Lead to contacted | Eligible leads meaningfully reached | Eligible leads received | Reached ÷ eligible leads × 100. Define “meaningfully reached” (for example, a two-way conversation or confirmed reply), not merely an automated email. |
| Lead to tour | Scheduled or completed tours | Eligible leads | Tours ÷ eligible leads × 100. Choose scheduled or completed and do not mix them. |
| Tour to application | Submitted applications | Completed tours | Applications ÷ completed tours × 100. |
| Application to signed lease | Signed leases | Submitted applications | Signed leases ÷ submitted applications × 100. Report denials and withdrawals separately when the data permit. |
| Lead to signed lease | Signed leases attributed to the lead cohort | Eligible leads in that cohort | Signed leases ÷ eligible leads × 100. State the attribution window and lease-start or signature date used. |
These definitions reflect formulas commonly used in leasing analytics, including tours divided by leads, applications divided by tours and leases divided by leads. They are operating definitions, not a universal industry standard.
Example: why stage rates matter
Suppose 200 eligible leads arrive in April. The team meaningfully reaches 150, completes 80 tours, receives 32 applications and signs 24 leases. The stage rates are:
- Lead to contacted: 150 ÷ 200 = 75%.
- Lead to completed tour: 80 ÷ 200 = 40%.
- Tour to application: 32 ÷ 80 = 40%.
- Application to signed lease: 24 ÷ 32 = 75%.
- Lead to signed lease: 24 ÷ 200 = 12%.
The 12% headline rate cannot tell you whether response coverage, tour experience or application processing needs attention. The funnel shows that the largest numerical drop occurs before a completed tour, while applicants who reach submission are converted relatively well.

Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →Protect the denominator
Define an eligible lead before calculating any rate. Exclude spam, test records and duplicates according to a written rule. Decide whether an inquiry that never identifies a property is eligible, and apply that decision consistently. A lead received on the last day of a month may need a longer attribution window than a lead received on the first day; state whether the cohort is measured by lead date, lease-sign date or lease-start date.
Handle renewals, transfers and cancellations explicitly. A renewal can be an important workload but should not silently inflate a new-lead conversion rate. A transfer may be credited to retention, leasing or both only if the policy says how. If a lease is later cancelled, report the cancellation and explain whether the original signed lease remains in the historical conversion result.
Connect occupancy goals to required leasing activity
Set the desired occupancy at the portfolio or property level first. Then translate expected move-outs and available inventory into the number of signed leases and qualified prospects required. This keeps a team from chasing a percentage without understanding the volume needed to reach it.

Back-solve the activity requirement
If a 300-unit property is 94% occupied, 18 homes are vacant and four additional move-outs are expected, the operation must fill 22 homes to return to 100% before considering new availability. If the historical application-to-lease rate is 75%, approximately 30 submitted applications are needed for 22 signed leases (22 ÷ 0.75). If the tour-to-application rate is 40%, about 75 completed tours are needed (30 ÷ 0.40). If the lead-to-tour rate is 40%, that implies roughly 188 eligible leads (75 ÷ 0.40). These are planning estimates, not guarantees; use the most comparable recent cohort and show the assumptions beside the plan.

Use two cadences
- Weekly operating review: inspect new leads, missed calls, response time, completed tours, applications awaiting action, upcoming move-outs and units ready to show. The purpose is intervention while a prospect can still move forward.
- Rolling-period review: use a trailing 30-, 60- or 90-day window to smooth small denominators and assess occupancy, lead-to-lease conversion, vacancy exposure and labor efficiency. Keep the window consistent when comparing teams.
NARPM has historically advised managers to ask whether weekly or monthly occupancy goals are being met and to monitor missed calls and traffic. Treat that as a management prompt, not as a current benchmark or a required cadence.
Separate team outcomes from individual controllable behaviors
Do not credit or blame an individual agent for every occupancy or conversion outcome. Lead mix, listing channel, price, unit availability, property condition, season, response coverage and stage definitions all affect rates. A new agent assigned mostly to difficult inventory cannot be fairly compared with an agent receiving high-intent referrals without adjustment.
Measure behaviors an agent can influence
- Percentage of inquiries logged with complete source and unit information.
- Time to first human response during staffed hours, with the service-level rule stated.
- Percentage of leads receiving the required follow-up sequence.
- Scheduled tours that are completed, rescheduled or marked as no-shows.
- Time from tour to application handoff and time from application to a complete screening package.
- Accuracy and timeliness of disposition codes for lost, withdrawn, denied and leased prospects.
Use these measures for coaching and process control, while reserving occupancy and portfolio conversion for team-level accountability. Where systems allow, break outcomes out by property, source, period and agent, but suppress or annotate results with very small volumes.
Make comparisons fair
A rate is meaningful only against a comparable rate. Before ranking properties or agents, align the following dimensions:
Recommended Free Tools
- Occupancy definition and denominator: use the same physical or economic convention and unit classification rules.
- Funnel definitions: match stage meanings, attribution windows and treatment of renewals, transfers, duplicates and cancellations.
- Data source: do not compare a CRM-derived lease count with a PMS-derived count without reconciling the difference.
- Market and asset type: demand and leasing costs vary by location and property class. IREM’s Income/Expense IQ organizes financial comparisons by asset type and metropolitan statistical area, illustrating why local context matters; verify the current benchmark vintage and availability before using it.
- Season: compare the same months or use a seasonal baseline. A school-year market may have a very different summer funnel from a corporate-relocation market.
- Property lifecycle: lease-up, stabilized operations, renovation and major repositioning should not be treated as one peer group.
- Inventory and lead mix: show available unit count, price band, concessions and source channel beside the rate.
- Sample size and trend: use rolling results and confidence about direction rather than reacting to one week with a handful of leads.
No authoritative, current conversion percentage applies to every residential property type and market. Historical values are context, not universal targets.
Add labor and financial efficiency to the dashboard
Conversion can improve while labor costs rise sharply, or occupancy can hold while the team spends excessive time on low-quality leads. Add at least one efficiency measure and the financial context needed to interpret it.

Leasing Labor Efficiency
NARPM’s 2022 Financial Performance Guide defines Leasing Labor Efficiency as leasing income divided by leasing wages and contractors. In the guide’s chart-of-accounts mapping, leasing income uses account codes 4122 and 4250, while leasing wages and contractors use 6312 and 6324:
Leasing Labor Efficiency = leasing income (4122 + 4250) ÷ leasing wages and contractors (6312 + 6324)

Use financial context without overclaiming
Pair labor efficiency with vacancy exposure, leasing income, concessions, marketing cost per qualified lead and cost per signed lease if those fields are reliable. Keep definitions stable and identify whether figures are monthly, quarterly or annualized. IREM’s benchmarking approach segments by asset type and metropolitan statistical area, which can help frame local financial comparisons, but it does not establish a directly comparable leasing-team conversion standard.

Lead-to-lease conversion drops suddenly
Reconcile CRM and PMS counts first. Then inspect source mix, price changes, inventory by floor plan, response coverage, duplicate records and the age of the lead cohort. A one-week result with few eligible leads is a signal to investigate, not a performance verdict.
Tour-to-application looks strong but signed leases fall
Review application denials, withdrawals, incomplete documentation, screening turnaround and cancellations. Report each disposition separately instead of treating every non-lease as agent failure.
Two reports disagree on the same month
List the population, date field, system, attribution rule and exclusions for each report. Differences usually come from lead date versus lease date, scheduled versus completed tours, CRM versus PMS lease status, or duplicate and transfer handling.
An agent appears far below peers
Compare property assignment, lead source, inventory, price band, season, sample size and controllable behavior measures before taking action. If the populations are not comparable, coach the process and fix routing rather than ranking the raw percentage.
Use automation carefully and ethically
Automation should remove repetitive work while preserving an auditable record of what happened. Automate source tagging, duplicate alerts, reminders for unanswered inquiries, tour confirmations, application-status notifications and weekly exception reports. Keep a human review for screening questions, accommodation requests, adverse decisions and any communication that could misstate availability or qualification.
IREM reported in a 2022 article that 45% of leasing agents surveyed selected processing lease renewals as the process they most wanted automated or streamlined. That is a dated survey finding, reported from AppFolio’s 2022 Hiring and Retention Report, and it is evidence of a perceived workflow burden—not a performance target or proof that automation improves conversion.
Accuracy is an ethical requirement as well as a measurement requirement. The National Association of Residential Property Managers Code of Ethics and Standards of Professionalism states: “The Property Manager shall not exaggerate, misrepresent, misinform, or conceal pertinent facts in the advertising, leasing, and management of property.” Treat the sentence as a professional ethical standard, not as a statement of statutory law. A dashboard that hides cancelled leases, mislabels unavailable units or inflates a stage count violates the same principle of truthful reporting.
Quick Recap
Turn the measurements into a management cycle
- Write the definitions: occupancy convention, denominator, eligible lead, stage meanings, attribution window, exclusions and source systems.
- Validate the data: reconcile CRM leads and stages with PMS unit and lease records; investigate duplicates and missing dispositions.
- Set the property goal: translate expected move-outs and available inventory into required signed leases, applications, tours and leads using stated assumptions.
- Monitor weekly execution: act on missed calls, slow responses, incomplete follow-up, uncompleted tours and stalled applications.
- Review rolling outcomes: assess occupancy, funnel rates, vacancy exposure and labor efficiency over a stable window.
- Compare fairly: match market, asset type, season, lifecycle, inventory, source mix and sample size before ranking.
- Coach controllable work: use response, follow-up, tour and handoff measures for individual development; keep occupancy and portfolio conversion as shared outcomes.
- Audit and revise deliberately: record definition changes, preserve prior reports and communicate any break in the trend.
