Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsBefore investing in an insurance software company, determine exactly what it sells, how insurers pay for it, how long deployments take, and whether reported recurring revenue converts into cash. Then test customer concentration, migration and implementation risk, competitive substitutes, cybersecurity, and the regulatory obligations created by AI-supported insurance decisions.
This is a diligence framework, not a valuation or buy-or-sell recommendation. Apply it to the company’s latest filings, contracts, investor disclosures and the rules in the jurisdictions where its customers operate.

1. Map the product to a real insurance workflow
“Insurance software” describes several businesses rather than one product category. A vendor may provide a system of record, a specialist add-on, an analytics layer, implementation services or a combination. Start by identifying the operational problem each product solves and how essential it is to the insurer.
Quick wins for a faster PC:

|---|---|---|
| Product and underwriting | Configure products, rate risks, support eligibility and underwriting decisions | Which lines of insurance and jurisdictions are supported? Is the product used for decisions or only administration? |
| Policy administration | Issue policies, process endorsements, renewals and cancellations, and maintain policy records | Is it the insurer’s system of record? How difficult would a customer be to replace it? |
| Billing and payments | Calculate premiums, invoices, commissions, collections and payment plans | Are fees linked to policies, transactions, premium volume or another usage measure? |
| Claims | Register claims, manage workflows, payments, reserves and vendor interactions | Does the platform support multiple claim types and jurisdictions? What integrations are required? |
| Distribution and service | Support agents, brokers, portals, digital engagement and policyholder service | Is the product an essential platform or an easily substituted front end? |
| Analytics, fraud and AI | Reporting, risk analysis, fraud detection and model-assisted decisions | What data, governance, explainability and human-review obligations accompany the feature? |
Guidewire’s FY2026 Form 10-K illustrates this breadth by describing core policy, billing and claims systems alongside digital engagement, analytics and AI capabilities. Treat that filing as an example of one issuer’s portfolio, not a complete definition of the market.

Identify the customer and buying center
Separate the economic buyer from the daily user. A large carrier may involve underwriting, claims, information technology, procurement, compliance and finance in one purchase. A regional insurer may have a shorter decision path but a smaller budget. Record the customer’s size, insurance lines, geography, deployment scope and expected go-live date for each material contract disclosed by the company.
Also determine whether revenue depends on a few global carriers, many smaller insurers, managing general agents or other intermediaries. Customer diversity can reduce concentration risk, but a long list of customers is not proof of low churn or profitable growth.
2. Understand deployment, migration and pricing
Cloud and self-managed delivery
Read how the company delivers the product: vendor-hosted software as a service, public or private cloud, customer-managed installation, or a mixture. A cloud transition can improve recurring revenue and update cadence, but it can also create migration costs, temporary duplicate systems and pressure on implementation capacity.
Guidewire reports primarily cloud-based subscription delivery for foundational products while also having a history of self-managed installations. For any issuer, ask how many customers remain on older deployments, what incentives are offered to migrate, and whether migrations increase or depress revenue in the transition period.

Find the pricing unit
Pricing may be based on seats, policies, transactions, premium volume, claims, data usage, modules or a negotiated enterprise fee. An insurance-specific metric can make growth depend on the customer’s own business volume. Guidewire says it generally prices core subscriptions according to direct written premium managed on its platform, while certain cloud products use usage or other metrics.
| Pricing feature | Potential benefit | Risk to investigate |
|---|---|---|
| Premium- or policy-linked | Revenue can expand as the insurer grows | A soft insurance market, shrinking premiums or customer mix can slow fees even when logo count rises |
| Usage-based | Captures increased activity and may align price with value | Usage can be volatile and harder to forecast than a fixed subscription |
| Per-seat or module subscription | More predictable contracted billing | Customers may consolidate seats or reject additional modules at renewal |
| Implementation and services | Supports complex deployments and customer adoption | Services can carry lower margins and expose the company to overruns and staffing constraints |
3. Test the quality of recurring revenue
Do not treat annual recurring revenue, or ARR, as a standardized accounting measure. Read the issuer’s definitions for ARR, annual contract value, remaining performance obligations, bookings, subscription revenue, usage revenue and deferred revenue. Then reconcile those measures with recognized revenue, operating cash flow, renewals and contract duration.
Ask what the ARR number actually includes
- Is the amount based only on signed, active contracts?
- Does it include products that have not been deployed?
- Are contractual price escalators included?
- Is usage estimated, or is it based on current measured consumption?
- Does it represent the current run rate or a future fully ramped state?
- Can the customer terminate, delay acceptance or reduce scope?
A September 2026 Guidewire Form 8-K describes fully ramped ARR in one customer agreement as annualized recurring value in active contracts, including specified non-variable price increases scheduled within the first five years. That is an issuer- and agreement-specific definition. It should not be generalized to every insurance software company or contract.
Compare the metric with cash and accounting results
Look for a logical relationship among ARR growth, subscription revenue, deferred revenue, remaining performance obligations, collections and free cash flow. A large gap can be legitimate when contracts ramp over several years, but the filing should explain the timing. Investigate whether growth comes from new customers, expansions, price increases, acquisitions, usage or merely the addition of contracted future capacity.

Review renewal and net-retention disclosures where provided, while checking the denominator and period. A company may calculate retention only for a selected customer cohort or exclude cancellations that occur before deployment. Treat the exact definition as part of the evidence.
4. Examine sales cycles, implementation and concentration
Core insurer systems are difficult purchases. They can replace systems that process policies, bills or claims every day, so evaluation, contracting, integration, testing and deployment may take years. Guidewire identifies extended evaluation cycles for complex deployments and warns that significant customer and transaction timing can create variability.
Build a contract-timing map
- Evaluation: Note the time between initial engagement and signed contract for disclosed deals.
- Implementation: Identify configuration, data conversion, integration, testing and training responsibilities.
- Acceptance: Check whether revenue depends on customer acceptance, milestones or go-live events.
- Ramp: Determine when modules, users, premium volume or usage begin billing.
- Renewal: Record the initial term, renewal options, termination rights and price escalators.
Inspect risk factors for delayed implementations, cost overruns, subcontractor dependence and professional-services capacity. A contract win is not the same as production revenue if the customer can defer deployment or withhold acceptance.
Measure concentration rather than assuming stickiness
Read the percentage of revenue and accounts receivable attributable to major customers, as well as the number of customers above material thresholds. Concentration can provide durable relationships and valuable references, but it also means one delayed project, budget cut or non-renewal can affect results. Look for whether the company has lost a large account, reduced guidance after a delayed deployment or relied on one insurer for a substantial portion of growth.

5. Compare the complete competitive set
The relevant alternative is whatever a customer would use instead. That can be an internally developed system, a specialist insurance vendor, a horizontal enterprise platform, a systems integrator’s solution or an AI platform layered onto existing software. Guidewire identifies all of these categories in its filings.
| Comparison axis | Evidence to collect |
|---|---|
| Workflow and line coverage | Policy, billing, claims, distribution and analytics functions; personal, commercial, specialty or other lines; geographic support |
| Delivery model | Cloud maturity, self-managed options, migration backlog and release process |
| Economics | Pricing unit, implementation fees, contract ramp, renewal terms and total cost of ownership |
| Implementation capacity | Internal services staff, partner ecosystem, typical project duration and customer acceptance record |
| Integration and portability | APIs, data export, third-party connections and difficulty of changing vendors |
| Product development | Release cadence, platform consolidation, AI features and spending required to keep pace |
| Security and governance | Independent control reports, incident history, resilience commitments and support for audits |
Do not infer a moat solely from the fact that a system is operationally important. Verify renewal, expansion and implementation outcomes in current disclosures. Customer switching costs can protect an incumbent while also making new sales slower and more expensive.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.6. Assess AI and insurance regulation
Determine whether the software only records workflow or materially supports underwriting, pricing, eligibility, claims handling, fraud review or another decision affecting consumers. The second category creates more demanding questions for both the insurer and its vendor.

The National Association of Insurance Commissioners adopted its Model Bulletin on the Use of Artificial Intelligence Systems by Insurers in December 2023. The model says consumer-impacting AI-supported decisions must comply with applicable insurance law, including: “This includes those laws that address unfair trade practices and unfair discrimination.” It is a model for state adoption, not a single nationwide statute, so requirements and implementation differ by jurisdiction.

Questions to ask about an AI-enabled product
- Can the insurer document data lineage, training sources and material model changes?
- Are outputs tested for accuracy, disparate impact, drift and inappropriate proxy variables?
- Can a human review, override and explain a consequential decision?
- Does the vendor provide audit logs, validation materials and model documentation?
- Who is responsible for incidents, regulatory requests, notices and remediation?
- Do contracts address third-party models, indemnities, intellectual property and audit rights?
NAIC materials describe work during 2025 and 2026 on an AI Systems Evaluation Tool and a framework concerning insurers’ use of third-party data and models. Treat this as an evolving area. Check the latest NAIC material and state rules relevant to the company’s customers rather than assuming the 2023 model has been adopted uniformly.
7. Review security, resilience and dependencies
Insurance platforms can process policyholder identities, medical information, financial records, claims files and underwriting data. Read the latest filing and security documentation for governance, material incidents, cloud providers, subcontractors, disaster recovery and service-availability commitments.
- Check whether the company discloses a board or executive owner for cybersecurity.
- Look for independent control reports or certifications that customers can use in vendor-risk reviews.
- Review recovery objectives, redundancy, incident notification and business-continuity commitments.
- Identify concentration in one cloud provider, data center, implementation partner or AI model provider.
- Examine customer contracts for security standards, audit access, liability caps and breach responsibilities.
- Compare security spending and incident disclosures over time, not just a single certification date.
Available company and regulator materials establish why security and AI governance matter, but they do not create a comparative security ranking. A credible investment decision requires current, company-specific evidence.

Before comparing two issuers, complete the same worksheet for each one. This prevents a polished product presentation from substituting for evidence.
- Define the business: List products, workflows, insurance lines, customer types and delivery models.
- Trace the money: Record pricing units, contract terms, implementation fees, ARR definitions, subscription revenue and cash conversion.
- Trace the timeline: Map evaluation, implementation, acceptance, ramp and renewal dates.
- Quantify exposure: Capture customer concentration, geographic exposure, migration backlog and reliance on partners.
- Test alternatives: Compare internal builds, specialist vendors, horizontal platforms and AI entrants on identical axes.
- Inspect governance: Document security controls, AI oversight, audit rights, data handling and regulatory support.
- Challenge management’s metrics: Recalculate growth where possible and read footnotes for exclusions, cohorts and future assumptions.
- Write the failure case: Describe what happens if a major deployment slips, premium volumes fall, a customer churns, a security incident occurs or a regulator changes requirements.
Red flags that deserve follow-up
- ARR growth materially exceeds recognized revenue for long periods without a clear contract-ramp explanation.
- Management highlights signed bookings but provides little information about deployment, acceptance or customer usage.
- A few customers account for a large share of revenue, receivables or new growth.
- Migration from self-managed installations repeatedly slips or requires heavy discounts.
- Implementation services grow faster than subscriptions while margins deteriorate.
- AI features are marketed for consequential decisions without documentation, testing or human-review controls.
- Security disclosures omit material dependencies, recovery capabilities or customer notification obligations.
- Competitive claims rely on a broad market narrative rather than retention, expansion and implementation evidence.
What this framework can—and cannot—tell you
This process can reveal how an insurance software company makes money, where revenue timing is fragile, which customers and technologies matter, and what evidence supports a durable advantage. It cannot establish a fair stock price, future earnings or suitability for your portfolio without current financial analysis, valuation work and personal risk assessment.
Do not rely on an unsupported market-size statistic or assume that one issuer’s product mix represents the entire industry. Use the latest annual and quarterly filings, contract disclosures, customer announcements and applicable state insurance materials. Recheck every metric definition when a company changes packaging, pricing or its cloud strategy.
Bottom line
The best insurance software investment diligence starts with the customer’s workflow and ends with contract-level evidence. Verify what is deployed, how it is priced, when it becomes revenue, how difficult it is to implement and replace, and whether the vendor can satisfy insurers’ security and AI-governance obligations. Only after those questions are answered should you assess growth, margins, cash flow and valuation.
