What Risks Should Investors Watch in AI Company Balance Sheets?

Investors should treat an AI company’s balance sheet as a financing and obsolescence test, not a cash-balance scoreboard. The key questions are whether cash flow funds the build-out, how quickly debt and leases mature, whether GPUs and data centers will earn back their cost before they become outdated, and how much liquidity remains if capital markets close. Those risks differ sharply between cash-generative hyperscalers and loss-making AI vendors.

Why AI balance sheets deserve a different risk review

AI infrastructure is unusually capital intensive. Training and serving models requires accelerators, servers, networking equipment, data-center capacity, electricity contracts and software. The spending arrives before revenue is certain, so a company can report fast sales growth while consuming cash and increasing financial leverage.

International Monetary Fund staff estimated about $3.4 trillion of AI-related capital expenditure by major hyperscalers through 2029 in the April 2026 Global Financial Stability Report. The Bank for International Settlements said the five largest hyperscalers are set to spend more than $1 trillion in AI-related capital expenditure during 2025–2026. These are sector-wide estimates, not a forecast for every company, but they show why depreciation, financing and utilization assumptions matter as much as revenue growth.

A large cash balance can coexist with rising risk. Cash may be committed to equipment orders, restricted by lending agreements, or offset by debt, leases and purchase obligations. The useful measure is liquidity after unavoidable commitments under a downside scenario.

1. Capital expenditure can outrun cash generation

Compare capex with three cash-flow measures

Start with the same reporting period and currency for every company, then compare capital expenditure with revenue, operating cash flow and free cash flow. A warning sign is capex growing much faster than revenue while operating cash flow stays flat or negative. Free cash flow—usually operating cash flow minus capital expenditure—shows whether expansion is internally funded.

Measure What to calculate Why it matters
Capex intensity Capital expenditure ÷ revenue Shows how much sales the company must invest to support.
Operating cash coverage Operating cash flow ÷ capital expenditure Below 1 means operations did not fund reported capex in that period.
Free-cash-flow margin (Operating cash flow − capex) ÷ revenue Reveals whether growth leaves cash after investment.
Capex growth Year-over-year change in capex versus revenue growth A widening gap can indicate speculative capacity or delayed returns.

Interpret the ratios by business model. A mature cloud platform may temporarily invest ahead of demand while still producing substantial free cash flow. An early-stage model developer may have no operating cash flow and depend on new equity, convertible notes or strategic funding. The same capex ratio therefore carries different solvency implications.

Read commitments beyond the cash-flow statement

Property purchases are only part of the obligation. Check data-center leases, power contracts, take-or-pay cloud arrangements, construction commitments and purchase orders for GPUs and servers in the notes to the financial statements. Add those future payments to debt maturities when estimating the cash required to keep the business operating.

2. Debt, leases and refinancing can turn growth into a balance-sheet squeeze

Debt funding lets an AI company build capacity before earnings arrive, but principal and interest are fixed while demand is uncertain. The IMF reported more than $100 billion of hyperscaler bond financing since January 2025. That borrowing may be manageable for companies with recurring cash generation; it is more dangerous when debt grows faster than earnings and free cash flow.

Metrics to collect from filings

  • Gross debt, cash and net debt, separated by secured and unsecured borrowings.
  • Annual maturities for the next five years and any debt due before the assets funded by it are expected to pay back.
  • Interest expense, floating-rate exposure and the ratio of operating income or cash flow to interest.
  • Finance and operating lease liabilities, including data-center leases that may not appear in headline debt ratios.
  • Covenants governing leverage, liquidity, minimum cash, additional borrowing and asset sales.
  • Available revolving credit, unused capacity and the conditions for drawing it.

Build a maturity table rather than relying on total debt. A company with modest net debt can still face a refinancing wall if several bonds, lease payments and equipment loans mature in the same year. Rising interest rates or weaker AI demand can make refinancing costly or unavailable, forcing asset sales or shareholder dilution.

3. Useful-life assumptions may overstate the value of AI equipment

Depreciation spreads the cost of property and equipment over an estimated useful life. IMF staff noted that hyperscalers’ reported property, plant and equipment implies an average life of around seven years. That accounting period may exceed the economic life of GPUs and advanced chips, which can become uncompetitive sooner as model architectures, memory requirements and chip generations change.

Questions for the depreciation note

  • What lives are assigned to GPUs, servers, networking gear and data-center improvements?
  • Has management extended useful lives, reducing current depreciation and increasing reported profit?
  • How does the stated life compare with replacement cycles and utilization data?
  • Are impairment tests based on realistic resale values and future workloads?
  • What impairment charges occurred, and what assumptions caused them?

Under-depreciation can make earnings and asset values look stronger today while shifting a loss into a later impairment. Examine depreciation expense as a percentage of gross equipment, accumulated depreciation and asset turnover. A falling asset-turnover ratio—revenue growing more slowly than the equipment base—can indicate that capacity is arriving before demand or is being used less efficiently.

Stress-test economic rather than accounting life

Recalculate free cash flow and return on invested capital using a shorter life for accelerators. For example, if a company depreciates equipment over seven years but competitive usefulness may last four years, estimate the additional annual depreciation and ask whether customer pricing covers replacement. This is an analytical scenario, not a restatement of the company’s accounts.

4. Loss-making AI vendors may need repeated capital raises

Many AI software and platform companies have high research, sales and infrastructure costs before recurring revenue reaches scale. C3.ai reported a $288.7 million net loss for fiscal 2025 and an accumulated deficit of $1.4 billion. Its fiscal-year Form 10-K also states that it incurred net losses in each period since its founding in 2009. Those figures do not predict failure, but they demonstrate why cumulative losses and financing dependence belong in every review.

  • Revenue growth slows while research, sales and support costs remain fixed.
  • Cloud, chip or power costs rise, reducing gross margin.
  • Customers delay renewals, increasing receivables and extending the cash-conversion cycle.
  • Debt refinancing occurs at a higher rate or is unavailable.
  • Required equipment purchases continue even after new orders fall.

Runway is not a promise that cash lasts that many months. It is a warning threshold: if the downside case reaches less than 12–18 months, management may need equity, debt, a strategic investment or severe cost reductions before the company reaches profitability. Check whether stock-based compensation, restricted cash and customer prepayments make the headline cash number less usable than it appears.

5. Inventory can absorb cash and become obsolete

AI supply chains encourage companies to secure scarce chips and components in advance. That protects delivery schedules but creates inventory risk if demand, product specifications or component prices change. AMD reported a $2.2 billion increase in inventory during 2025, primarily to support data-center products, according to its fiscal 2025 filing. The increase may support growth; investors still need to test whether sales are keeping pace.

Inventory checks

  • Calculate days inventory outstanding and compare the trend with revenue growth and gross margin.
  • Separate finished goods, work in progress and raw materials; each has a different liquidation risk.
  • Read provisions for excess and obsolete inventory, write-downs and reversals.
  • Review non-cancellable purchase commitments and supplier deposits.
  • Compare inventory by product generation, especially when a new accelerator family is launching.

Inventory rising faster than revenue is not automatically a problem in a supply-constrained market. It becomes a red flag when customers are concentrated, lead times normalize, prices fall or a new chip generation displaces stock on hand. An inventory write-down reduces earnings and can reveal that earlier cash spending will not be recovered.

6. Concentration and bottlenecks amplify a single shock

AI balance sheets are linked through a small number of suppliers, cloud platforms, chip designers, foundries, energy providers and lenders. A company may appear diversified by product while depending on one hyperscaler for distribution, one foundry for advanced chips, or a few customers for most revenue.

  • Comfortable Non-Slip Grip:The ergonomic pen barrel has a soft rubberized coating for a comfortable, non-slip grip, so you won't get fatigued even after long hours of writing.

Map the concentration points

  • Revenue by customer, channel and geography; identify customers representing 10% or more of sales.
  • Cloud-hosting and data-center providers, including related-party or intercompany arrangements.
  • Chip, memory, networking and contract-manufacturing suppliers.
  • Energy and data-center locations exposed to grid constraints, permitting or natural hazards.
  • Lenders and bond investors whose withdrawal could affect refinancing.

Concentration creates correlated risk. If a major cloud customer reduces orders, the vendor may lose revenue while carrying reserved capacity and inventory. If a chip supplier is delayed, the company can miss sales but still owe lease, payroll and interest payments. Related-party financing deserves special scrutiny because it may not be available on arm’s-length terms during stress.

7. A repeatable balance-sheet comparison framework

Compare companies on the same period, currency and accounting basis. Record the numbers in one worksheet before drawing conclusions.

Area Required data Decision question
Investment Capex, revenue, operating cash flow, free cash flow Is expansion funded internally or by financing?
Leverage Gross/net debt, maturities, interest, lease liabilities, covenants Can the company meet obligations if growth slows?
Liquidity Cash, restricted cash, short-term investments, revolver capacity How many months remain in a downside case?
Asset quality Useful lives, utilization, depreciation, impairments, asset turnover Will equipment earn its cost before becoming obsolete?
Working capital Inventory, days outstanding, purchase commitments, receivables Is cash tied up in goods or customers that may not pay promptly?
Concentration Customer, supplier, cloud and related-party exposure Could one counterparty disrupt revenue or supply?

Separate business maturity from headline size

Hyperscalers generally have broader revenue streams and significant operating cash flow, so a large AI build-out may be financed from existing operations even when capex is enormous. Smaller or unprofitable vendors may have attractive technology but rely on fresh capital to fund payroll, compute and inventory. Compare each company’s funding need with its access to equity and debt markets, not just with the absolute amount of cash on the balance sheet.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

8. Warning signs that deserve follow-up

  • Capex and purchase commitments accelerate while revenue or operating cash flow decelerates.
  • Debt, leases or interest expense rise faster than earnings and free cash flow.
  • Useful lives are extended without evidence that utilization and technology cycles support the change.
  • Impairments, inventory provisions or restructuring charges recur each year.
  • Cash declines despite reported profits because receivables, inventory or contract assets absorb it.
  • A few customers or hyperscalers account for most revenue, bookings or capacity reservations.
  • Management repeatedly raises capital without a credible path to positive free cash flow.
  • Covenant headroom is narrow, or maturities cluster before expected profitability.

No single indicator proves that an AI company is unsafe. The strongest signal is a combination: aggressive spending, weak internal cash generation, short asset lives and dependence on refinancing or concentrated customers.

How to read the next filing efficiently

  1. Reconcile cash, restricted cash, short-term investments and debt on the balance sheet.
  2. Pull capex, depreciation, operating cash flow and free cash flow from the cash-flow statement.
  3. Open the debt, lease, commitments, inventory and concentration footnotes; record amounts and due dates.
  4. Compare current useful-life and impairment assumptions with the prior year.
  5. Calculate capex coverage, net debt, interest coverage, inventory days and a downside runway.
  6. Read management’s liquidity and going-concern discussion for dependencies on financing, customers or suppliers.
  7. Write a one-sentence verdict that states what must remain true for the balance sheet to stay sound.

The final step prevents a common mistake: treating a company’s growth plan as if it were already funded. A balance sheet is resilient when operating cash flow, available liquidity and realistic asset values can absorb a slower AI cycle without emergency financing.
