What AI-Generated Software Means for Developers and Engineering Teams

AI-generated software is code and related engineering work produced or changed with AI assistance. That can mean an inline suggestion for one function, a generated test or configuration file, or an agent that decomposes a ticket, edits several files and proposes a pull request. The label describes how work was made; it does not prove that an AI system designed, reviewed or safely shipped a complete product.

For an engineering team, three separate questions matter: what the system produced, how much authority it had, and which people remain accountable for accepting and operating the result. Keeping those questions separate lets a team gain speed without treating plausible-looking output as automatically correct.

What counts as AI-generated software?

The narrowest definition is source code drafted by a generative model. A practical definition is broader: any software artifact that an AI system creates or materially modifies, including tests, infrastructure-as-code, API descriptions, configuration, documentation, work items and incident-analysis notes. A human may request the output, edit it and commit it; it is still AI-assisted or AI-generated work because the model contributed to the artifact.

This is a continuum rather than a binary category:

  • Suggestion: an IDE proposes a line, completion or refactoring that a developer accepts or rejects.
  • Conversation: a developer asks for an explanation, test cases, migration plan or code sample and then incorporates selected parts.
  • Workflow assistance: AI turns requirements into work items, identifies dependencies, drafts documentation, writes tests or interprets a security report.
  • Agentic execution: a tool can call other tools, change multiple files, run commands and continue through several steps toward a goal.

NIST’s DevSecOps reference model describes current generative-AI use as human-directed, while its NCCoE material discusses agents that can perform multi-step tasks. The difference is authority, not whether the output looks polished. A completion accepted with one keystroke and a tool-using agent both require validation before they become part of a product.

What AI can do across the software lifecycle

AI can contribute before coding begins, during implementation and after deployment. Capabilities differ by product and configuration, so the examples below describe possible assistance rather than a promise that every system supports every task.

Lifecycle stage Possible AI contribution Human responsibility
Planning Turn requirements into work items; decompose large requirements; identify missing requirements and dependencies; help with threat modeling; draft documentation and prioritization options. Confirm the business need, acceptance criteria, priority, architecture and threat assumptions.
Development Draft or modify application code and infrastructure-as-code; generate unit and integration tests; assist with APIs and documentation; analyze dependencies; interpret security findings. Check behavior, maintainability, licensing and compatibility with the existing codebase; approve the change.
Continuous feedback Analyze logs, vulnerability reports, incidents and performance data; suggest remediation or root-cause hypotheses. Verify evidence, reproduce problems where possible and choose a safe remediation.

Generated tests can improve coverage while still missing the requirement that matters most. Generated documentation can be clear yet describe behavior the code does not implement. Treat each artifact as a proposal that enters the same engineering system as human-written work.

Assistance, autonomy and accountability are different

Assistance: who starts and controls the action?

An assistant responds to a prompt or editor event and leaves the developer to apply the result. The person chooses the context, decides whether to use the output and normally runs the ordinary commit and review process.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Autonomy: how many steps can the system take?

An agent may read a repository, create a plan, edit several files, run tests and open a pull request without a new prompt for each step. More steps mean more opportunities for an incorrect assumption, a destructive command or an unintended data disclosure. NIST’s agent-oriented guidance therefore emphasizes authorization, auditability and human oversight.

Accountability: who accepts the result?

The team that operates the software remains responsible for its security, reliability and compliance. Calling output “AI-generated” does not transfer responsibility to the model vendor or remove the need for an owner, reviewer and approval record.

What the evidence says about benefits and delivery performance

NIST says AI technologies may improve efficiency and support higher-quality software delivered in a timelier way, while stressing human monitoring and validation. DORA’s 2025 findings report that developers who extensively use generative AI self-report more time in flow, higher job satisfaction and productivity, and less burnout. Those are reported experiences, not a guarantee that every role or team will see the same change.

DORA also reports a tension between individual experience and delivery-system results. In its 2025 summary, a 25% increase in AI adoption was associated with a 1.5% decrease in delivery throughput and a 7.2% decrease in delivery stability. DORA links the pattern in part to faster code generation producing larger batches that are harder to review and more likely to introduce instability. These are associations in DORA’s analysis, not universal causal effects.

DORA 2025 association How to interpret it
25% higher AI adoption associated with 1.5% lower delivery throughput More generated code can increase batch size and review load; measure completed, reliable changes rather than lines produced.
25% higher AI adoption associated with 7.2% lower delivery stability Watch failed changes, rollbacks and incidents while adoption grows; do not assume coding speed equals operational performance.
451% increase in AI adoption associated with clear acceptable-use policies Policy clarity may make safe use easier to start; the figure is an association reported by DORA.
131% increase in team adoption associated with dedicated work-hour learning time Protected practice time can help teams build competence; it is not a guaranteed effect.
125% more team AI adoption where organizations address job-security concerns Transparent change management is associated with adoption; communicate how roles and evaluation will work.

Why generated output can fail

Useful output can still be wrong, insecure or incomplete. NIST identifies several recurring risk categories:

  • Inaccuracy and incompleteness: code may compile but mishandle edge cases, concurrency, error paths or business rules.
  • Security defects: generated code can contain injection flaws, unsafe deserialization, weak authorization, exposed secrets or insecure defaults.
  • Hallucinated security advice: an explanation may confidently recommend a control that does not exist or does not address the actual threat.
  • Data leakage: prompts may expose proprietary source, credentials, personal data or customer information to a third-party service.
  • Unauthorized actions: an agent with broad credentials can alter repositories, cloud resources or tickets beyond the intended scope.
  • Context tampering and provenance gaps: manipulated files or untracked model changes can influence an agent, while downstream users may not know an artifact was generated.
  • Supply-chain exposure: suggested dependencies, containers or snippets may introduce vulnerable or unapproved components.

These risks are amplified when a team accepts a large generated change as one batch. Smaller changes make review, testing and rollback more tractable.

A controlled workflow for AI-generated changes

NIST’s NCCoE reference model states that AI-generated outputs are always reviewed through established DevSecOps processes, including peer review, security validation, automated testing and approval workflows. In that described phase, AI does not independently deploy or modify production environments. A team can translate that principle into the following operating sequence:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Define the task and owner. Record the requirement, acceptance criteria, data classification and person accountable for the final change.
  2. Limit context. Provide only the repository files and documentation needed. Remove secrets and prohibit restricted data from services that are not approved for it.
  3. Constrain permissions. Use separate credentials, least-privilege scopes, read-only access where possible and isolated environments for agent execution.
  4. Capture provenance. Keep the prompt or task description, model or tool identity, material generated changes and tool actions in an auditable record appropriate to your organization.
  5. Inspect the diff. The author or reviewer should understand every changed line, generated dependency, configuration value and test assertion. Reject code that cannot be explained.
  6. Run automated checks. Execute unit and integration tests, static analysis, dependency and secret scans, infrastructure validation and any domain-specific checks.
  7. Perform security and peer review. Review authorization boundaries, input handling, data flows, error behavior and operational impact. A security-sensitive change may need a specialist reviewer.
  8. Approve and release through normal gates. Merge, deploy and change production only through the same approvals, staged rollout and rollback controls used for human-written code.
  9. Monitor outcomes. Track incidents, failed deployments, rework, review time and user impact. Feed verified findings back into prompts, tests and team guidance.

Controls leaders should establish before expanding autonomy

Acceptable-use and data rules

State which tools are approved, what information may be sent to them, which repositories are excluded and how generated artifacts must be labeled or recorded. Address retention, training use, confidentiality, personal data and customer contracts with your legal and security teams.

Identity, permissions and audit

Inventory AI systems and their uses. Give agents narrowly scoped, short-lived credentials; separate experimentation from production; require confirmation for destructive or consequential actions; and log prompts, tool calls, file changes and approvals to the extent permitted by privacy and employment rules.

Quality and security gates

Keep code review, automated tests, security scanning, dependency review and release approval in the pipeline. Do not create an “AI fast lane” that bypasses gates. For high-risk systems, add threat modeling, independent review, staged deployment and explicit rollback criteria.

People and change management

Train developers to verify output rather than merely accept it. Provide dedicated learning time and explain how AI affects work, evaluation and job security. DORA’s associations on learning time, policy clarity and job-security concerns indicate that adoption depends on organizational conditions as well as tool capability.

Decision axis Questions to ask Evidence to collect
Autonomy Is it an inline suggestion, chat assistant or tool-using agent? Can it run commands or change files without confirmation? Permission model, approval prompts, isolation and audit logs.
Workflow coverage Does it support planning, code, tests, documentation, security and operations feedback? Tasks completed in your repositories, not a feature list alone.
Context and data controls What repository, telemetry or external data is exposed? How are retention and third-party risks handled? Contract terms, configuration, data-flow review and access logs.
Reviewability Can reviewers see the diff, rationale, source context and actions taken? Traceability, reproducible runs and links to requirements and tests.
Team outcomes Does use reduce review time without increasing batch size, defects or incidents? Throughput, deployment stability, change failure, rework, quality and developer experience.

Measuring whether adoption helps

Start with a baseline from the weeks or months before adoption, then compare similar services and teams. Track delivery throughput and stability alongside developer experience. Useful measures include lead time, deployment frequency, failed-change rate, rollback and incident counts, review duration, reopened defects, test coverage, dependency findings, time spent in flow and reported burnout. Segment results by task type and autonomy level; an inline completion and a repository-changing agent should not be treated as one intervention.

Watch batch size especially closely. If generated code increases the number of files or lines in each pull request, require smaller slices, earlier review and stronger test evidence rather than simply asking for more output. A successful program improves reliable delivery and maintainability, not just the volume of generated code.

Which NIST guidance applies?

NIST SP 800-218A, Secure Software Development Practices for Generative AI and Dual-Use Foundation Models: An SSDF Community Profile, was published July 26, 2024. It augments Secure Software Development Framework version 1.1 with practices for developing generative-AI and dual-use foundation models across the lifecycle. Its stated audience includes model producers, producers of AI systems that use those models and acquirers. It is not a complete policy for every organization using a coding assistant, but it provides relevant secure-development practices.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The NIST AI Risk Management Framework (AI RMF) Core is broader and voluntary. Its GOVERN function calls for organizational policies, defined accountability, monitoring and periodic review, documented and communicated risks, and attention to third-party software, data and supply-chain dependencies. Teams can use those principles to assign owners, document decisions and revisit controls as tools change.

Product capabilities and guidance pages will change. Verify current tool behavior, contract terms and NIST or DORA updates before making a production decision; the source material cited here was reviewed October 13, 2026.

A practical adoption roadmap

Phase 1: prepare

  • Select low-risk, reversible tasks such as test scaffolding, documentation drafts or code explanation.
  • Publish acceptable-use, data-handling and approval rules.
  • Inventory tools, repositories, users, credentials and integrations.

Phase 2: pilot

  • Choose a small set of teams and define baseline delivery, quality and experience measures.
  • Require normal review, security validation and automated testing for every generated change.
  • Collect examples of useful output, defects, review friction and data-handling concerns.

Phase 3: expand carefully

  • Approve higher-autonomy tasks only when isolation, least privilege, logging and rollback are proven.
  • Keep production deployment and consequential infrastructure changes behind explicit human approval.
  • Review metrics regularly and stop or narrow a use case when stability, security or privacy deteriorates.

The central discipline is simple: let AI increase the team’s capacity to propose and inspect work, while people and established DevSecOps controls decide what enters the product and production environment.
