Vale vs. Rio Tinto vs. BHP: How to Compare Iron-Ore Mining Stocks

There is no universal winner among Vale, Rio Tinto and BHP. The better iron-ore stock depends on what you are buying: maximum iron-ore exposure, lower reported operating cost, a diversified commodities portfolio, project-led growth or a particular shareholder-return policy. Start with production, realised price and cost, then adjust for each company’s reporting basis, geography, ownership structure and growth commitments.

The latest disclosed figures show three large but different businesses. Vale reported 336 million tonnes (Mt) of iron-ore production in calendar 2025, Rio Tinto reported 327.3 Mt of Pilbara production, and BHP reported 263 Mt of total iron-ore production for the fiscal year ended 30 June 2025, alongside 290 Mt of WAIO production on a 100% basis. Those numbers are useful starting points, not a perfectly comparable ranking.

The headline comparison

The table puts the principal disclosed figures in one place. Read the basis column before drawing a conclusion: the companies use different fiscal periods, tonne conventions, segment definitions and ownership bases.

Measure Vale Rio Tinto BHP
Reporting period Calendar 2025 Calendar 2025 Fiscal year ended 30 June 2025
Reported iron-ore production 336 Mt, Iron Ore Solutions 327.3 Mt, Pilbara 263 Mt, total iron ore
Additional production or sales disclosure 314 Mt of sales 326.2 Mt of shipments 290 Mt WAIO production on a 100% basis
Reported realised-price measure US$91.6 per tonne, average fines price US$90.0 per dry metric tonne, Pilbara US$82.13 per wet metric tonne, average realised price
Reported unit-cost measure US$21.3 per tonne, C1 cash cost US$23.5 per tonne, Pilbara unit cost US$18.56 per tonne, WAIO unit cost
Iron-ore or group earnings disclosure US$15.5 billion adjusted EBITDA US$15.194 billion Iron Ore underlying EBITDA US$14.396 billion Iron Ore underlying EBITDA
Shareholder-return disclosure US$4.3 billion of board-approved dividends and interest on equity 402 cents total dividend per share 60 US cents final dividend per share

Vale’s price is for fines, Rio’s is on a dry-metric-tonne basis and BHP’s is on a wet-metric-tonne basis. Moisture and product mix affect the apparent difference. Similarly, Vale’s C1 cash cost, Rio’s Pilbara unit cost and BHP’s WAIO unit cost are not defined identically. A lower number in this table is not proof that one company has the lowest like-for-like cost.

Why the figures cannot be treated as a league table

Fiscal calendars differ

Vale and Rio Tinto report calendar 2025 results. BHP’s FY2025 ended on 30 June 2025. An iron-ore price move, weather event or operating disruption can therefore fall into different reporting periods. Compare the period labels alongside every number rather than lining up “2025” without qualification.

Ownership and consolidation differ

BHP’s 263 Mt figure is total iron-ore production in its reporting table, while its results release highlights 290 Mt for WAIO on a 100% basis. The latter describes the whole operation before applying ownership interests. Vale’s 336 Mt and Rio’s 327.3 Mt are stated on their reported segment bases. Before calculating tonnes per share or revenue per tonne, establish whether each number is attributable, consolidated or 100% operational output.

Wet and dry tonnes are different units

A wet metric tonne includes moisture; a dry metric tonne removes it. Rio’s US$90.0/dry-metric-tonne realised price and BHP’s US$82.13/wet-metric-tonne price should not be subtracted or ranked as though they were the same quotation. Fines, lump and other products also command different prices. Vale’s US$91.6/t is an average fines price, not a whole-portfolio price stated on the same basis as every other figure.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Cost definitions capture different items

C1 cash cost, Pilbara unit cost and WAIO unit cost can differ in treatment of royalties, freight, sustaining items, by-products and corporate allocations. Use each company’s cost series to track its own trend first. For a cross-company view, compare operating context and margins only after reading the definition in the relevant filing.

Vale: the high-iron-ore-exposure case

Scale, price and cash generation

Vale reported 336 Mt of iron-ore production and 314 Mt of sales in 2025. Its average fines price was US$91.6/t and its C1 cash cost was US$21.3/t. The company also reported US$15.5 billion of adjusted EBITDA and US$4.8 billion of recurring free cash flow. Those figures make Vale a direct way to express a view on iron ore, but they do not isolate the share price from Vale’s other businesses or its Brazilian operating environment.

Growth projects

Vale describes both Capanema and Vargem Grande as adding 15 Mtpa of net capacity each as they ramp. Treat those figures as project capacity additions, not guaranteed near-term production. The investment question is whether construction, commissioning, product quality, logistics and ramp-up performance convert the stated capacity into saleable tonnes at acceptable cost.

What to monitor

  • Production versus sales: a widening gap can signal timing, inventory or logistics effects.
  • The C1 cost trend and the mix of fines and other products.
  • Progress at Capanema and Vargem Grande against their ramp-up plans.
  • Recurring free cash flow after sustaining and growth investment.
  • How operating execution and logistics affect realised prices in addition to the benchmark iron-ore price.

Rio Tinto: a Pilbara core with an explicit price sensitivity

Operating base

Rio reported 327.3 Mt of Pilbara production and 326.2 Mt of shipments in 2025. The Pilbara realised price was US$90.0 per dry metric tonne and the Pilbara unit cost was US$23.5/t. The relatively close production and shipment figures indicate the scale of the franchise, but they should still be read as separate measures: production is what mines produce, while shipments are what reaches customers during the period.

Price leverage

Rio’s results release estimates that a 10% change in realised iron-ore price changes 12-month underlying EBITDA by US$2.317 billion. This is a company-provided sensitivity, not a forecast of the next year’s earnings. It is useful because it translates a commodity-price move into a stated earnings effect; it does not remove the influence of costs, volumes, foreign exchange, taxes or capital spending.

Diversification and execution

Rio combines iron ore with aluminium, copper and lithium. Its 2025 disclosure showed iron-ore EBITDA pressure from lower realised prices while diversification supported the broader group. Simandou entered shipment and ramp-up, adding a new growth and execution variable to an already large Pilbara business. Rio’s 2026 guidance is 323–338 Mt of Pilbara sales, so investors should compare actual shipments with that range as updates arrive rather than treating the midpoint as a promise.

BHP: low-cost WAIO exposure inside a broad portfolio

Production and cost context

BHP reported 263 Mt of total iron-ore production for FY2025. Its results release also said WAIO delivered a record 290 Mt on a 100% basis. The FY2025 annual-report table gives an average realised price of US$82.13 per wet metric tonne and a WAIO unit cost of US$18.56/t. Because the 290 Mt figure is on a 100% basis and the 263 Mt figure is a reported total, do not use them interchangeably in a growth calculation.

Earnings and capital allocation

BHP reported US$14.396 billion of Iron Ore underlying EBITDA. Chief executive Mike Henry described FY2025 as “another strong year for BHP, marked by record production, continued sector-leading margins and disciplined capital allocation.” He also said WAIO remained the world’s lowest-cost major iron-ore producer and delivered 290 Mt, a new production record. Those are management statements; test them against subsequent cost and production disclosures rather than assuming the position is permanent.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

BHP’s portfolio also includes copper, steelmaking coal and potash. That mix can reduce dependence on one commodity, but it means a BHP share purchase is not a pure iron-ore bet. The final FY2025 dividend was 60 US cents per share; compare that payment with the correct declaration period and share class before drawing conclusions about yield.

Medium-term growth

BHP targets sustained WAIO production above 305 Mtpa over the medium term. The word “sustained” matters: the target is a production ambition over time, not a statement that every year will exceed 305 Mt. Track approvals, sustaining capital, operating performance and the percentage basis used in updates.

How to compare operating leverage to iron-ore prices

All three companies are exposed to iron-ore prices, but the exposure reaches shareholders through different volumes, products, costs and non-iron-ore assets. A practical comparison uses four layers.

  1. Start with realised price, not a headline benchmark. Realised prices reflect product mix, quality, moisture convention, customer terms and timing. Compare each issuer’s realised-price trend with its own benchmark explanation.
  2. Subtract the company’s stated unit cost carefully. The resulting spread is an indicative operating margin, not a comparable audited margin, because the cost definitions differ.
  3. Apply the spread to the relevant volume basis. Production, shipments and 100%-basis output answer different questions. Use sales or shipments when considering revenue and production when considering mine performance.
  4. Then adjust for diversification. Copper, aluminium, lithium, coal and potash can offset or amplify iron-ore effects at group level. Rio’s US$2.317 billion sensitivity is the clearest disclosed illustration of this translation from price to EBITDA.

For example, a falling iron-ore price could pressure Vale more directly because of its iron-ore concentration, while BHP or Rio may have other commodities contributing to group results. That is a portfolio characteristic, not a claim that either diversified company will outperform in every commodity cycle.

Diversification, jurisdiction and logistics

Portfolio exposure

Vale’s cited figures center on iron ore, alongside base metals. Rio’s mix spans iron ore, aluminium, copper and lithium. BHP’s includes iron ore, copper, steelmaking coal and potash. Decide whether you want a concentrated iron-ore exposure or a broader commodities basket before looking at yield or cost.

Operating jurisdictions

Vale’s investment case is especially sensitive to Brazilian operating execution, product mix and logistics. Rio’s core comparison is its Pilbara system, with Simandou adding a separate ramp-up. BHP’s iron-ore case is dominated by WAIO. Jurisdiction affects permitting, infrastructure, labour, taxes, royalties and shipping, so a cost figure without its operating setting is incomplete.

Logistics as part of the mine

Iron ore is a bulk commodity. Rail, port and vessel availability can determine whether mined tonnes become shipped tonnes and what price is realised. Compare production with sales or shipments, examine explanations for inventory changes, and treat a project’s advertised capacity as incomplete until its processing and transport chain is operating.

Growth and project execution

Company Named growth item How to evaluate it
Vale Capanema: 15 Mtpa net capacity addition described during ramp-up Check commissioning progress, saleable tonnes, product quality and cost as the ramp proceeds
Vale Vargem Grande: 15 Mtpa net capacity addition described during ramp-up Separate stated net capacity from delivered annual production
Rio Tinto Simandou entered shipment and ramp-up Track shipment growth, ramp reliability, capital spending and contribution alongside Pilbara results
Rio Tinto 2026 Pilbara sales guidance of 323–338 Mt Compare updates and actual sales with the range; guidance can change
BHP WAIO target of sustained production above 305 Mtpa over the medium term Track delivery against the target and the ownership basis of each reported figure

Projects can increase volume while temporarily raising capital needs, depreciation, maintenance or execution risk. A growth story is stronger when incremental tonnes arrive on schedule and at a cost that preserves margins; capacity alone does not establish that outcome.

Shareholder returns: compare policy, not just the headline number

Vale disclosed US$4.3 billion of board-approved dividends and interest on equity for 2025. Rio reported total dividend per share of 402 cents. BHP reported a 60 US-cent final dividend per share for FY2025. These are different currencies, instruments, periods and disclosure formats. They cannot be ranked without normalising:

  • the currency and exchange rate used by the investor;
  • total versus final or interim payments;
  • ordinary dividends versus interest on equity;
  • the relevant share class and number of shares;
  • the declaration, ex-dividend and payment dates;
  • tax treatment in the investor’s country.

A high commodity-price year can support a large distribution that is not a sustainable base rate. Read the balance between dividends, debt reduction, sustaining capital and growth investment before treating a payment as recurring income.

A step-by-step framework for choosing among the three

1. Define the exposure you want

Write down whether the objective is a concentrated iron-ore position, diversified commodity exposure, income, volume growth or lower operating-cost exposure. A company can satisfy one objective and fail another.

2. Put every number on a labelled worksheet

Record period, segment, ownership basis, wet or dry tonne convention, product type and currency beside each value. This prevents an apparently precise but invalid comparison.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Compare operating trends within each company

Review at least production, sales or shipments, realised price, unit cost and operating earnings over successive reporting periods. Trend direction often tells more than a single-year ranking.

  • Comfortable Non-Slip Grip:The ergonomic pen barrel has a soft rubberized coating for a comfortable, non-slip grip, so you won't get fatigued even after long hours of writing.

4. Test the growth case

For Vale, follow Capanema and Vargem Grande. For Rio, follow Simandou and the 323–338 Mt 2026 Pilbara sales range. For BHP, follow progress toward sustained WAIO production above 305 Mtpa. Ask what capital and execution are required before the tonnes appear in cash flow.

5. Stress-test the commodity price

Use the company’s own sensitivity where available. Rio’s disclosed estimate is US$2.317 billion of 12-month underlying EBITDA for a 10% realised-price change. For Vale and BHP, do not invent an equivalent sensitivity from the figures above; build one only after obtaining their current price, volume, cost and other assumptions.

6. Examine cash returns after reinvestment

Compare recurring free cash flow, sustaining capital, project spending and the stated distribution. Vale’s US$4.8 billion recurring free cash flow and US$4.3 billion of approved dividends and interest on equity illustrate why cash generation and distributions should be viewed together.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

7. Add valuation and personal constraints

The operating figures do not tell you whether a stock is cheap. Before investing, obtain current share price, market capitalisation, enterprise value, debt, consensus estimates, withholding-tax rules and your account’s currency exposure. Those items were not established by the disclosures summarized here and can change after each results release.

Which type of investor may prefer each stock?

Vale may fit an iron-ore-focused thesis

Vale is the clearest candidate if your primary question is how much exposure you want to iron ore and whether named Brazilian projects can add volume. Its 336 Mt production figure, US$21.3/t C1 cost and 15 Mtpa net capacity descriptions for both Capanema and Vargem Grande support that thesis, subject to the reporting-basis and execution cautions above.

Rio Tinto may fit a diversified, sensitivity-driven thesis

Rio may suit an investor who wants a very large Pilbara operation but also values aluminium, copper and lithium exposure. Its explicit US$2.317 billion EBITDA sensitivity provides a transparent way to discuss price leverage, while Simandou introduces additional project execution.

BHP may fit a WAIO-plus-diversification thesis

BHP may suit an investor who prioritises WAIO scale and its reported US$18.56/t unit cost while accepting exposure to copper, steelmaking coal and potash. The 290 Mt 100%-basis record and medium-term target above 305 Mtpa support a volume-and-cost case, but the ownership basis must remain visible in every comparison.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Common comparison mistakes

  • Declaring BHP the cheapest from one table. Its WAIO unit cost is not automatically comparable with Vale’s C1 cost or Rio’s Pilbara unit cost.
  • Treating all tonnes as equivalent. Wet, dry, fines, shipments, sales and 100%-basis production answer different questions.
  • Using a dividend-per-share figure as a yield. Yield requires a current share price, currency conversion and a defined payout period.
  • Assuming project capacity equals immediate earnings. Capanema, Vargem Grande and Simandou must ramp and sell product through their logistics systems.
  • Ignoring fiscal periods. BHP’s year ended 30 June 2025; Vale and Rio reported calendar 2025.
  • Confusing a management claim with a permanent ranking. BHP’s lowest-cost statement and record production describe FY2025 performance, not a guarantee for every future year.
  • Filling missing valuation data with old prices. Share price, debt ratios and current iron-ore prices require a fresh check immediately before a decision.

What to check before placing an order

  1. Read the latest results release and annual report for the exact period.
  2. Confirm whether each production figure is attributable, consolidated or 100% basis.
  3. Check the realised-price unit: wet or dry tonne, fines or broader product basket.
  4. Read the cost definition and reconcile any change in methodology.
  5. Review guidance changes and project milestones for Capanema, Vargem Grande, Simandou and WAIO.
  6. Calculate total shareholder return using the correct currency, payment dates and tax rules.
  7. Update valuation, debt, cash-flow and commodity-price assumptions with current data.
  8. Set a position size that reflects your tolerance for commodity cycles, project delays and jurisdiction risk.

The most defensible conclusion is conditional rather than absolute: Vale offers the most direct iron-ore and project-ramp comparison in the figures above; Rio offers Pilbara scale with a disclosed price-to-EBITDA sensitivity and broader commodities; BHP offers WAIO scale and a reported low-cost position within a diversified portfolio. Your preferred stock should follow the exposure, reporting basis and risk you are prepared to own, not the lowest unadjusted number in a table.
