The AI Opportunity Hiding Inside Mission-Critical Business Workflows

AI’s largest commercial opportunity may be the work customers never describe as “using AI.” In legal operations, the practical value is more likely to come from fewer rejected invoices, faster collections, cleaner matter data and less manual administration than from another chatbot. The argument, reported by TheStreet on October 6, 2026, is an investment thesis rather than proof of market-wide returns: AI becomes economically important when it is connected to billing, time capture, matter management, risk and payment workflows.

That distinction changes how a company should evaluate an AI project. Start with the business outcome, repair the operating foundation, then decide where automation and human judgment belong. A polished conversational interface is optional; reliable data, permissions, integrations, auditability and measurable results are not.

What the “AI that doesn’t look like AI” thesis means

A visible assistant is easy to demonstrate. A system that quietly prevents invoice errors, flags collection risk or updates a case record at the right moment is harder to market, but it may be more valuable to the organization paying for it. The relevant question is not whether a product contains an AI feature. It is whether the product sits inside a process that affects revenue, cost, cash flow or regulatory exposure.

Ahmed Shaaban, chief executive of Fulcrum GT, described the shift to TheStreet: “We’ve shown the world that AI can hold a conversation. Now let’s put it to work.” His point was that connecting intelligence to how a business bills, manages risk and gets paid can open possibilities that a standalone chat window cannot. The quotation comes from a syndicated article rather than an interview transcript, so it should be checked against the original publication before being used at length.

Scott Mozarsky, formerly president of Bloomberg Law, made the investment case in similar terms. He said the important questions are whether a company is embedded in a mission-critical workflow, has differentiated data and context, and is connected closely enough to operations to create measurable economic value. Those criteria are more demanding than adding a generative-AI label to an existing application.

Why embedded workflow intelligence can create more value

It attaches automation to a financial result

Legal departments and law firms already have processes with observable economic consequences. A rejected bill delays cash. An uncaptured time entry reduces revenue. A missed deadline or incomplete matter record increases risk. A collections queue that requires hundreds of repetitive updates consumes skilled staff time without improving client service. An AI component that improves one of those outcomes can be judged against a baseline.

The expected chain is straightforward: better data and process consistency give an AI system usable context; context lets it classify, predict or recommend; a person or approved rule acts on the result; the organization measures whether cash, cycle time, accuracy or capacity improved. The October 2026 report does not quantify that chain or establish a market-wide return. It presents it as the more promising route to durable value.

It can be adopted without creating another destination

Employees are more likely to use an intelligence feature when it appears in the billing, finance or matter-management system they already open. A separate chatbot may require copying information between systems, switching permissions and maintaining another audit trail. Embedded capabilities can reduce that friction, provided the integration is dependable and the system explains what it did.

It can make proprietary operational data useful

General models can write text, but a firm’s billing rules, matter status, client terms and collection history provide the context needed for a decision. That context is also where privacy, confidentiality and access controls become critical. A company’s advantage may come less from owning a model than from organizing its data and processes so a model can safely act on them.

The operating foundation must come before the model

Adding AI to fragmented operations often exposes weaknesses rather than solving them. Different offices may define a billable hour differently, store matter identifiers in incompatible formats or assign permissions inconsistently. A model cannot reliably reconcile missing or contradictory inputs merely because it is sophisticated.

Standardize the process

Document the path from an event to an outcome: who creates a matter, which fields are mandatory, how time is captured, when a bill is reviewed, what triggers a collection action and who can approve an adjustment. Establish a single definition for each important status and exception. Standardization reduces the number of cases an automated system must interpret and makes performance measurable.

Create shared services where scale justifies them

Finance, technology and administration can be organized as shared services rather than duplicated in every office. Shared teams can maintain common controls, train users consistently and spread the cost of an enterprise platform. This is an operating choice, not an AI feature; it can improve resilience even if an AI project is postponed.

Consolidate the core platforms

Choose which system is authoritative for clients, matters, time, invoices, payments and permissions. Build controlled interfaces to other systems instead of allowing ungoverned spreadsheets and point-to-point exports to become permanent infrastructure. An AI project should document which source it trusts and what happens when sources disagree.

What the reported law-firm examples actually show

DLA Piper International: a large operating change, not a measured AI result

TheStreet reported that DLA Piper International established a shared-services center in Warsaw, standardized processes, assigned senior finance ownership and implemented enterprise technology. Garry Swaine was reported as saying that the platform went live across 30 countries on the same day. The article does not provide independent documentation of the rollout or a quantified efficiency gain.

The useful lesson is sequencing. A multinational platform launch requires common definitions, ownership and a coordinated change program before advanced automation can work consistently. The 30-country figure describes the reported scope of that launch; it is not a benchmark for every firm and should not be read as proof that AI delivered a particular return.

Eversheds Sutherland: a candidate use case still under development

The article said Eversheds Sutherland consulted lawyers for 180 hours to understand workflow friction. It identified a collections process in which about 300 records had to be updated manually each month. The firm was exploring whether an AI agent could perform that task.

Those numbers are operational details attributed to TheStreet’s October 6, 2026 report, not independently verified statistics. The report does not say that an agent had been deployed, that the records were updated autonomously or that the firm realized savings. The example is valuable because it shows how to locate a candidate: quantify repetitive work, identify the system of record and test whether automation can complete the task without compromising judgment or controls.

Orion Legal MSO: a different ownership structure, not a proven winner

A management services organization (MSO) is a separately organized entity that provides non-legal services such as finance, technology and administration while the law firm remains in lawyers’ hands. The article reported that Orion Legal MSO was formed in January 2026 by Uplift Investors, with Louisiana personal-injury firm Dudley DeBosier as its founding partner. Its stated investment thesis includes technology, data and AI integration across supported firms.

The structure may spread infrastructure and specialist staff across multiple firms, but the article expressly says there is not yet evidence that it outperforms a partnership investing in its own shared services. It is therefore an operating model to evaluate, not a demonstrated performance advantage.

Partnership-led services versus an MSO

Both routes can create the foundation for embedded intelligence. The right choice depends on control, capital, regulatory constraints and the number of firms that can share a platform.

Decision axis Partnership-led internal shared services MSO structure
Ownership and control The partnership retains direct control of finance, technology and administration. A separate entity provides non-legal services while lawyers retain control of legal practice.
Cost model The firm funds and operates shared infrastructure for its own offices. Infrastructure and specialist teams can be spread across supported firms.
Implementation reach Usually limited to the firm’s governance and change capacity. Designed to replicate services across participating firms, subject to agreements and controls.
Evidence of superior performance Not established by the cited article. Not established by the cited article.
Main diligence question Can the firm fund, standardize and govern the capability itself? Can the MSO protect data, define decision rights and deliver value that exceeds its fees?

Neither structure removes the need for clean data, permissioning, cybersecurity, compliance, audit trails and human intervention. Governance has to be designed into the operating model rather than added after an automated workflow is live.

How to evaluate an AI opportunity that matters

1. Start with the business process

Write the process in plain language and identify its owner. “Improve collections” is too broad; “classify overdue matters, prepare a recommended next action and route exceptions to the collections team” is testable. Define what the system may read, what it may change and what always requires approval.

2. Establish a baseline

Record current volume, cycle time, error and rejection rates, staff minutes, cash collected and the frequency of escalations. For a manual-record task, count records over several normal months rather than relying on a single busy period. The reported 300 monthly updates at Eversheds Sutherland illustrate the kind of baseline needed, but they do not establish savings.

3. Test data and access

Check completeness, duplicate records, stale statuses and conflicting identifiers. Map every role that can view or change the data. Sensitive legal and financial information should be segregated by client, matter and jurisdiction, with access logged and reviewed.

4. Define the human checkpoint

Automation can recommend a collection action or draft a billing correction, while an authorized employee approves the consequential step. Set thresholds for automatic handling and route ambiguous, high-value or legally sensitive cases to a person. The exception path should be faster than reverting to email and spreadsheets.

5. Measure economics after adoption

Compare results with the baseline: rejected invoices, days to payment, recovered cash, time spent per matter, rework, error rates and user adoption. Include implementation, integration, training, monitoring and model costs. A promised percentage improvement is not a realized return until the organization can point to its own numbers.

A practical implementation sequence

  1. Select one consequential workflow. Choose a process with clear ownership, repeatable steps and a measurable financial or risk outcome.
  2. Map systems and controls. Identify the authoritative records, interfaces, permissions, retention rules and required approvals.
  3. Clean and standardize the inputs. Resolve duplicate matter IDs, inconsistent status codes and missing mandatory fields before automation.
  4. Run a limited pilot. Use a defined group of matters or offices, keep human approval in place and log every recommendation and override.
  5. Review failure modes. Examine false positives, missed records, unauthorized access, confusing explanations and cases that required manual rework.
  6. Set a scale gate. Expand only when quality, security, adoption and economic measures meet pre-agreed thresholds.
  7. Operate it as a business system. Assign an owner for model changes, data quality, access reviews, incident response and periodic outcome reporting.

Common failure modes and how to avoid them

  • Buying the interface first: A chatbot demo can mask the absence of clean, connected operational data. Select the workflow and baseline before selecting a model.
  • Automating an unstable process: If offices use different definitions or approval paths, automation will produce inconsistent outcomes. Standardize the process or constrain the pilot to one controlled environment.
  • Treating a recommendation as a decision: Require human approval for billing changes, client communications, legal judgments and other consequential actions until controls demonstrate otherwise.
  • Ignoring the exception queue: Every system needs a clear route for missing data, unusual terms and conflicting records. Measure exception volume and resolution time.
  • Claiming ROI from activity alone: Hours spent consulting users or records processed are inputs, not savings. Tie the project to cash, cost, capacity, quality or risk measures.
  • Scaling without governance: Expansion across countries or firms multiplies privacy, security, retention and access challenges. Review jurisdictional requirements and permissions at each stage.

What this means for investors and finance leaders

For an investor, the strongest signal may be workflow position rather than an AI label. Ask whether the product is difficult to remove because it runs billing, collections, matter status or another daily control point. Examine the uniqueness and quality of the data, the depth of integration, implementation cost, customer adoption and whether users can demonstrate economic value.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For a finance leader, the same test applies to internal projects. A system that reduces invoice rejection or accelerates payment may deserve funding even if employees never see a conversational screen. Conversely, a visually impressive assistant with no reliable connection to the ledger, matter system or approval process may be a productivity experiment rather than a business transformation.

The available reporting does not establish market-wide returns, adoption rates or comparative results for MSOs and partnership-led shared services. It does establish a disciplined question: where can intelligence improve a mission-critical process, and what evidence will show that it did?

The bottom line

AI’s biggest business opportunity may indeed look like ordinary enterprise software: a dependable layer inside billing, collections, risk and matter operations. The commercial case rests on measurable outcomes, not novelty. Build the shared data and process foundation first, keep people accountable for consequential decisions, and scale only when the organization’s own numbers show durable value.
