1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsFor most growing companies with genuinely complex sales processes, Salesforce is the best first platform to evaluate. Its depth of customization, automation and integrations can model intricate rules when the business can fund administration and governance. HubSpot is often the better choice when connecting sales and marketing, reducing setup friction and encouraging adoption matter more than maximum process flexibility. A custom CRM is justified only when a documented, strategically important workflow cannot be handled economically by configuring an existing platform—and the company is prepared to own software development for years.
That is a conditional recommendation, not a universal ranking. Map your actual sales motion, make each option demonstrate the same scenarios, and compare five-year ownership costs before signing.

Quick verdict: which option fits which business?
| Option | Best fit | Main advantage | Main trade-off |
|---|---|---|---|
| Salesforce | Complex, changing sales operations with specialist administration | Deep configuration, workflow automation, integrations and reporting | Requires disciplined governance, specialist skills and a realistic implementation budget |
| HubSpot | Teams that want sales and marketing activity in one connected platform | Unified go-to-market context and generally approachable user experience | Some highly specialized processes may require compromises or workarounds |
| Custom CRM | Distinctive, strategically important workflows that standard systems cannot support economically | Data model and user experience designed around one company | You own requirements, engineering, security, integrations, support and every future change |
Do not choose from a feature checklist alone. The deciding question is whether the platform can represent your records, enforce your rules and produce trustworthy management information without creating an unmanageable operating burden.
What “complex sales process” really means
Complexity is not simply a large contact database. It usually involves several of the following:
#1 Best Overall
- Multiple opportunity types, products, currencies or legal entities.
- Long sales cycles with mandatory discovery, technical validation, procurement and legal stages.
- Conditional approvals based on discount, margin, contract term, geography or risk.
- Territories, channel partners, overlays and shared account responsibility.
- Different buying groups, successor contacts and relationships between parent and subsidiary accounts.
- Handoffs among marketing, sales development, account executives, solutions teams, finance and customer success.
- Quotes, subscriptions, renewals or usage data that must stay synchronized with other systems.
- Forecasting rules that differ by segment or deal type, with an audit trail for changes.
If your process is mostly a single pipeline with a few required fields, all three options may work and ease of adoption should dominate. If exceptions and approvals are where deals are won or lost, model those explicitly before comparing products.
How the three approaches differ
Custom CRM: software built around your company
A custom CRM starts with your own entities, permissions and workflows rather than adapting a vendor’s data model. That can be valuable when the process itself is a competitive advantage—for example, a specialized multi-party transaction that standard objects cannot represent cleanly.
The apparent control comes with full lifecycle ownership. You must elicit requirements, design architecture, build and test features, secure environments, integrate external systems, migrate data, train users, monitor reliability and respond to regulatory or business changes. Staff turnover can become a serious continuity risk if only one developer understands the system. A custom build is therefore a long-term software product, not a one-time project.

Salesforce: a configurable enterprise platform
Salesforce’s own CRM selection guidance describes editions that add support for larger teams, more complex workflows, process automation, advanced customization and integrations. Its comparison material emphasizes configurable reports and dashboards, a broad integration ecosystem and implementation partners. Larger organizations commonly use programmers or consultants to adapt higher-tier capabilities for specialized departmental needs.
Those are product-positioning claims, so test the exact edition and features in a requirements-based demonstration. Salesforce is a strong candidate when you can name the workflow rules you need and can staff an administrator, a governance process and specialist help for changes that exceed routine configuration.
HubSpot: connected sales and marketing work
HubSpot positions Sales Hub as a connected platform for pipeline management, prospect engagement and closing deals, with sales and marketing context in the same environment. That can reduce the number of handoffs between systems and help teams see campaign, engagement and opportunity information together.

HubSpot’s published customer stories include organizations that moved from Salesforce. They are selected testimonials, not controlled head-to-head studies; use them to generate questions rather than to predict your results. HubSpot deserves priority when a connected go-to-market platform and likely user adoption outweigh the need for highly specialized process mechanics.

1. Process fit and data model
Write down every record your team needs: accounts, contacts, opportunities, products, subscriptions, partners, territories, approvals and business-specific objects. Ask the vendor or implementation team to show how each is represented, related, validated and reported. A workaround that looks acceptable for ten users may become expensive when thousands of records and exceptions accumulate.
2. Workflow and automation depth
Demonstrate required stages, conditional fields, approval routing, escalations, reminders, handoffs and exception paths. Confirm whether a rule blocks an invalid action, merely alerts the user or requires custom code. Ask how an administrator diagnoses a failed automation and how changes are tested before release.
3. Integrations and data ownership
List the systems that run finance, marketing, support, communications, quoting and identity. For each integration, define the system of record, synchronization direction, frequency, error handling, deduplication and ownership. “Has an integration” is not the same as reliably exchanging the fields your process depends on.
4. Reporting and forecasting
Give each option the same management questions: What is the weighted pipeline by territory? Which opportunities lack a next step? How long does each stage take by segment? Which approvals delay close? Can a forecast be reproduced from an audit trail? Verify that definitions remain consistent when teams add fields or change stages.

5. Adoption and daily setup
Have representative sellers perform routine tasks in a realistic demonstration: create an opportunity, update a stage, find an account hierarchy, request approval and prepare a forecast. Count clicks and context switches. A theoretically powerful system fails if sellers avoid it or update it only before forecast meetings.

6. Administration and change capacity
Identify who owns configuration, permissions, release testing, documentation, data quality and vendor support after go-live. Ask which changes a trained administrator can make and which require a developer or consultant. Include coverage for holidays, turnover and urgent production incidents.
7. Total cost over the intended horizon
Model at least three to five years, not just the first invoice. Include licenses, required editions or add-ons, implementation, data migration, integrations, internal administration, training, support, security work and continuing development. Comparable current prices, seat minimums and feature gates were not established for this comparison; obtain written quotes for the same user counts and requirements.
Where Salesforce tends to win—and what to verify
Salesforce is usually the leading candidate when process variation, integration breadth and controlled automation are central constraints. Its tiered product structure is intended to let smaller teams start with less complexity and larger organizations add advanced customization and automation. The ecosystem can help with unusual requirements, but partners and consultants add cost and require effective oversight.

Salesforce reports that its customers averaged 17 days for implementation compared with 36 days for HubSpot Sales Hub on a page reviewed in fiscal year 2025. The stated sample was 202 small businesses; the page does not establish a controlled or independently audited comparison. Treat the figures as Salesforce’s own success metric, not a planning promise for a complex implementation. The same page reports 33% “more accurate AI” among 202 small businesses that switched from HubSpot to Salesforce. That selected-switcher result is not a universal performance measure.
Salesforce also states figures of more than 7,000 app integrations, more than 900 consulting and implementation partners and over 21 million Trailblazers. These are vendor-reported scale indicators; verify current counts and whether the specific connector, partner skills and regional support you need are available.
Where HubSpot tends to win—and what to verify
HubSpot is attractive when marketing campaigns, website activity, prospect engagement and sales execution should be visible in one connected system. Fewer handoffs can shorten training and improve context for account teams. This advantage matters most when your process can be expressed with the platform’s standard objects and automation rather than many bespoke exceptions.

Ask for a demonstration using your own scenarios, not a generic funnel:
Recommended Free Tools
- Lead qualification rules and ownership changes between marketing and sales.
- Multiple pipelines or deal types with different required information.
- Complex products, recurring revenue, renewals and approvals.
- Permission boundaries for regions, partners and sensitive accounts.
- Data synchronization with finance, support, quoting and identity systems.
- Historical reporting when stages, campaigns or definitions change.
Check which capabilities are included in the proposed tier, which require add-ons and how limits change as records, automation or users grow. A lower-friction launch can still become expensive if specialized requirements force additional products or manual work.
When a custom CRM is actually justified
Build only after documenting a material gap in both commercial and operational terms. A credible case generally has all of these characteristics:
- The workflow is unusual, strategically important and unlikely to become standard across industries.
- The gap affects revenue, risk, compliance or customer experience enough to justify sustained engineering investment.
- Configuration, integration or process redesign cannot solve the problem at acceptable cost and risk.
- You can fund a product team or dependable development partner for maintenance, security and releases.
- Leadership accepts ownership of uptime, backups, access controls, privacy, audits and incident response.
- You have a migration and exit plan if the custom system later needs to connect to a commercial CRM.
“We need a few unique fields” is not a build case. Custom fields, objects, approvals and integrations may solve that requirement in a commercial platform with far less lifetime risk. Conversely, forcing a mission-critical transaction model into awkward workarounds can create hidden labor, reporting errors and poor adoption. Quantify both sides in a written business case.
A practical selection process
- Document the current motion. Record stages, entry and exit criteria, required fields, approvals, territories, handoffs, exceptions, data sources and management reports. Include the unsuccessful paths, not only the happy path.
- Separate must-have constraints from preferences. Mark requirements involving legal, security, revenue recognition, auditability or customer commitments. Rank convenience features separately so they do not obscure a hard blocker.
- Create a scenario script. Use the same account, opportunity, approval, integration failure and forecast examples for every demonstration. Require the team to show configuration, user steps and administrator recovery.
- Validate the proposed edition. Put every promised capability, limit, add-on and integration in writing for the exact plan and user mix. Do not assume a feature shown in a higher tier is included in your quote.
- Run a proof of concept with real data. Load a representative, sanitized sample. Test duplicates, permissions, historical reporting, synchronization errors and a change to a workflow rule.
- Price ownership, not just implementation. Add internal administrator time, consultant retainers, training refreshes, release testing, integration monitoring, data quality work and custom development over your planning horizon.
- Score and decide with accountable owners. Have sales, operations, finance, security and IT score the same evidence. Record unresolved assumptions and who will verify them before contract signature.
Implementation and governance pitfalls
Underestimating data migration
Legacy records often contain duplicate accounts, inconsistent stages, missing owners and free-text notes that cannot support reliable reporting. Profile the data, define survivorship rules, rehearse migrations and obtain business sign-off before cutover.
Automating a broken process
Automation can make an inefficient approval chain faster at producing the wrong outcome. Remove redundant steps and clarify ownership before encoding rules.
Best Value
- It can be a gift option
- Comes with secure packaging
- Helpful in various ways
Ignoring permissions and sensitive data
Map who may view, edit, export and delete each record. Test sharing with realistic roles, contractors and partner users. Keep an audit trail for permission and workflow changes.
Launching without an operating model
Name a product owner, administrator, data steward and escalation path. Schedule release reviews, monitor integration failures and publish definitions for stages, pipeline and forecast categories.
Choosing from vendor metrics
Vendor case studies and success statistics are useful context but not neutral evidence. For example, Salesforce’s page associates a 99% satisfaction figure with switching customers while also describing aggregated data from a different number of customers and countries; the differing references make the methodology unclear. Do not use that figure as a universal satisfaction forecast.
Decision patterns that usually hold
| Your situation | Starting point | Why |
|---|---|---|
| Several pipelines, complex approvals, many integrations and a staffed operations or IT function | Evaluate Salesforce first | Its customization and automation depth may remove costly process compromises |
| Sales and marketing need one shared customer context, and the process fits mostly standard objects | Evaluate HubSpot first | Connected go-to-market work and adoption may outweigh specialized flexibility |
| A proprietary transaction model is central to your advantage and commercial systems cannot represent it cleanly | Prepare a custom-build business case | Long-term control may justify ownership if funding and engineering capacity are real |
| Small team, simple pipeline and no dedicated administrator | Prefer the least complex option that meets documented needs | Administrative burden can exceed the benefit of advanced features |
The final choice should follow evidence from your scenarios, not a brand reputation contest. Select Salesforce when its flexibility solves a documented constraint and you can govern it. Select HubSpot when connected sales and marketing work meets the process with less friction. Build custom only when the gap is important enough—and durable enough—to justify becoming a software owner.
Frequently Asked Questions
Should a growing company build its own CRM from scratch?
Only when a strategically important workflow cannot be handled economically through configuration or integration and the company can fund permanent engineering, security, support and governance. A few unique fields or reports are not sufficient justification.
Is Salesforce always better for complex sales?
No. Salesforce is a strong candidate for deep customization and automation, but fit depends on the exact process, proposed edition and the organization’s ability to administer it. Validate the required scenarios in a demonstration.
Is HubSpot suitable for a company with multiple sales pipelines?
It can be, provided the required objects, permissions, automation, integrations and reporting are available in the proposed tier. Test every pipeline and exception with representative data before deciding.
How should CRM costs be compared?
Use the same user counts and requirements, then include licenses, editions, add-ons, implementation, migration, integrations, training, internal administration, support and continuing development over at least three to five years. Current comparable prices and seat requirements must be obtained from the vendors.
